De Vicente Constructora (DVC) fue fundada en Santiago de Chile el año 2007.
Pertenece al grupo Flesan e inicia operaciones en Perú el año 2012. DVC se cataloga como
una compañía que entrega servicios expertos de gerenciamiento y construcción, teniendo
como clientes a las empresas más importantes de las distintas industrias del país.
En las 10 últimas obras terminadas se encontraron diferencias desfavorables en
algunas fases económicas que vienen generando caídas en los márgenes ofrecidos a la alta
gerencia. Al obtener el promedio entre las diferencias de los márgenes ofrecidos versus los
márgenes reales, resultó que existe una dispersión negativa del 4.76%, lo que significa que se
dejó de percibir 3.44 millones de soles que el área de estudio había contabilizado como
ganancia. Es por esa razón que la presente consultoría se centra en resolver las causas que
vienen generando estas dispersiones negativas para luego proponer soluciones que impulsen a
DVC de en la obtención de la rentabilidad esperada y mejorando las proyecciones de los
flujos económicos necesarios para garantizar una correcta operación.
Utilizando el análisis de la información de los costeos ejecutados por DVC en las
últimas 10 obras y relacionándolos con las 7M de los elementos productivos, se logró
determinar que las principales fases que generan estas dispersiones negativas es la mano de
obra (directa e indirecta) que explican en conjunto el 97.27% del problema. Al ejecutar el
análisis de Causa y efecto se encontró que las principales causas raíces son (a) la falta de
incentivos, (b) la alta rotación de los capataces y (c) la falta de capacitaciones técnicas.
Finalmente, y alineados con las estrategias ofensivas y adaptativas analizadas, se
hicieron las siguientes recomendaciones: (a) la creación de una escuela de capataces, (b) la
realización de un programa de mentoring para el equipo de profesionales, (c) incentivos a los
profesionales más destacados a través del cambio en la modalidad de contratación. / “De Vicente Constructora” (DVC) was founded in Santiago de Chile in 2007. belongs

that provides expert management and construction services, with companies as clients most
important of the different industries of the country.
In the last 10 works completed, unfavorable differences were found in some economic
phases that have been generating drops in the margins offered to senior management. By
obtaining the average between the differences of the margins offered versus the real margins,
we obtained that there is a negative dispersion of 4.76%, which means that 3.44 million soles
that the study area had counted as profit were not received. It is for this reason that this
consultancy is focused on solving the causes that are generating these negative dispersions
and then proposing solutions that encourage DVC to obtain the expected profitability and
improving the projections of the economic flows necessary to guarantee a correct operation.
Using the analysis of the costing information carried out by DVC in the last 10 works
and relating them to the 7M of the productive elements, it was possible to determine that the
main phases that generate these negative dispersions is the workforce (direct and indirect)
that together result 97.27% of the problem. When executing the Cause and Effect analysis, it
was found that the main root causes are (a) the lack of incentives, (b) the high turnover of
foremen and (c) the lack of technical training.
Finally, and aligned with the analyzed offensive and adaptive strategies, the
following recommendations were made: (a) the creation of a foreman school, (b) the
implementation of a mentoring program for the team of professionals, (c) incentives for the
most outstanding professionals through the change in the contracting modality.
