El presente Diagnostico Operativo Empresarial se ha realizado a la empresa
Hidroriego Ingenieros SAC, dedicada al diseño y ejecución de proyectos de riego por
aspersión para jardines en espacios urbanos, en el Perú. Se tuvo como objetivo encontrar
oportunidades de mejora en el área de operaciones y las áreas vinculadas, que permita a la
empresa mejorar sus indicadores de costos, disminuir los reprocesos e incrementar la
productividad. Para ello se realizó el análisis de los procesos que intervienen en toda la
cadena de valor hasta la entrega en obra del producto final.
A lo largo de los quince capítulos que contiene el presente documento, se ha
desarrollado una descripción de la situación actual de la empresa, encontrando fortalezas, que
les permiten ser los principales distribuidores de la marca Rain bird; así como, oportunidades
de mejora. Se contó con información relevante para la elaboración de cada capítulo,
determinando cuales son los procesos dentro del flujo de ejecución del proyecto, que
representan cuellos de botella, o que generan mayor nivel de ineficiencias.
Como producto del análisis se han identificado 10 propuestas de mejora, entre ellas,
reubicación de la oficina comercial, la capacitación al personal técnico, la compra de un
software que permita una mejor coordinación entre las áreas logística y comercial. La
inversión total por la ejecución de las propuestas de mejora asciende a S/ 76,660.00, lo cual
genera un ahorro para la empresa equivalente a S/ 766,784.69. El beneficio neto a obtener
será S/ 690,124.69. La aplicación de las propuestas de mejora en la empresa Hidroriego
Ingenieros SAC permitirá que se concentre en el core de su negocio y vuelva a sus procesos
operativos más eficientes, generando mejores márgenes. / The present Business Operational Diagnosis has been made to the company
Hidroriego Ingenieros SAC, dedicated to the design and execution of sprinkler irrigation
projects for gardens in urban spaces, in Peru. The objective was to find opportunities for
improvement in the area of operations and related areas, which allows the company to
improve its cost indicators, reduce reprocessing and increase productivity. To this end, the
analysis of the processes that intervene in the entire value chain was carried out until the final
product was delivered to the site.
Throughout the fifteen chapters contained in this document, a description of the
current situation of the company has been developed, finding strengths that allow them to be
the main distributors of the Rain bird brand; as well as opportunities for improvement. There
was relevant information for the preparation of each chapter, determining which are the
processes within the project execution flow, which represent bottlenecks, or that generate a
higher level of inefficiencies.
As a result of the analysis, 10 improvement proposals have been identified, including
the relocation of the commercial office, the training of technical personnel, and the purchase
of software that allows better coordination between the logistics and commercial areas. The
total investment for the execution of the improvement proposals amounts to S / 76,660.00,
which generates a saving for the company equivalent to S / 766,784.69. The net benefit to be
obtained will be S / 690,124.69. The application of the improvement proposals in the
company Hidroriego Ingenieros SAC will allow it to concentrate on the core of its business
and return to its more efficient operating processes, generating better margins. / Tesis
