O gerenciamento da manutenção é um assunto importante por que a indústria necessita extrair o máximo de retorno dos seus ativos fixos e dos seus recursos para ser competitiva, lutando por uma maior participação no mercado. É necessário empregar tecnologias de gestão voltadas para o planejamento e controle das atividades de manutenção. Estratégias de Manutenção Preventiva também devem ser adotadas para assegurar um bom desempenho da produção. Esta pesquisa tem como objetivo principal apresentar e discutir a implantação de um sistema de gestão da manutenção em uma indústria do ramo alimentício, que prioriza a maximização da disponibilidade dos equipamentos de produção, enquanto controla custos. Entende-se por sistema de gestão um conjunto de técnicas e medidas que foram aplicadas na empresa para organização do setor de manutenção e melhoria dos seus resultados. Outros objetivos são: revisar os conceitos de Engenharia de Confiabilidade aplicados à manutenção, discutir o emprego de softwares especialistas no apoio a uma gestão do setor de manutenção, discutir a importância da Manutenção Preventiva e identificar alguns elementos que deveriam estar presentes em um modelo de gestão da manutenção apropriado para grandes empresas industriais. Este trabalho de pesquisa iniciou em maio de 1995 com um diagnóstico dos problemas encontrados no setor de manutenção. Oito questões foram consideradas como as mais críticas naquele momento: a falta de liderança nas equipes de turno, a falta de documentação dos serviços realizados, o planejamento deficiente dos trabalhos, a falta de um software para gerenciar os dados de manutenção, a ausência de indicadores de desempenho, a inexistência de Manutenção Preventiva nas plantas produtivas, o lay-out inadequado da oficina central e finalmente a deficiência no controle dos estoques dos sobressalentes. As medidas corretivas adotadas para solução dos problemas identificados no diagnóstico foram implantadas num período de três anos, de 1995 a 1998. Cada mudança de procedimento, nova técnica ou ferramenta adotada foi discutida previamente com toda a equipe de manutenção em diversas reuniões para esclarecer as metas e assegurar o comprometimento das pessoas. Os principais resultados obtidos foram a redução das perdas por manutenções corretivas e o aumento na disponibilidade dos equipamentos de produção. Outros ganhos verificados foram a melhoria do atendimento aos clientes internos, um controle mais eficaz dos custos e o aumento da produtividade da equipe de manutenção. / Maintenance management is an important subject since the industry needs the maximum return from their assets and resources in order to be competitive, fighting to increase their market share. It’s necessary to use management techniques oriented to planning and control of the maintenance activities. Preventive Maintenance strategies also must be adopted to assure a good performance of the production. The main objective of this research is to present and to discuss the implementation of a maintenance management system in a food industrial plant that gives priority to maximize the availability of production equipment while controls the costs. A maintenance management system is understood as a set of techniques and actions implemented in the company to organize the maintenance sector and improve its results. Other objectives are: to review the Reliability Engineering concepts applied to maintenance, to discuss the usage of softwares dedicated to maintenance management, to discuss the Preventive Maintenance importance, and to identify some elements that should be present in a maintenance management model appropriated for big industrial companies. This research began in May in 1995 with a diagnosis of the problems found in the maintenance sector. Eight issues were considered as the most critical at that moment: the lack of leadership in the shift crews, the lack of documentation of the maintenance activities, the poor planning, the lack of a software to support maintenance data management, the absence of maintenance key performance parameters, the inexistence of a Preventive Maintenance Plan for the production plants, the inadequate lay-out of the maintenance shop, and finally the poor spare parts stock control. The corrective actions taken to solve the problems identified in the diagnosis were implemented in a period of three years, from 1995 to 1998. Each change in the procedures, new technique or tool adopted was previously discussed with all the maintenance crew in several meetings to clarify the objectives and assure commitment. The main results obtained were the reduction of the losses due corrective maintenance works and the growth of the production equipment availability. Other XVI benefits were the improvement of the internal clients’ service level, a more effective cost control, and the increase of the maintenance crew productivity.
