HP&K Inversiones S.R.L. es una empresa peruana que inició operaciones en el año
2009, siendo su actividad principal el mantenimiento de maquinaria pesada brindando
servicios de ingeniería, diseño, mantenimiento, reparación y fabricación de componentes del
sistema hidráulico de equipos móviles como: camiones y flota auxiliar de los sectores
mineros, construcción e industrial. El objetivo principal de esta consultoría fue identificar los
principales problemas que impiden a HP&K Inversiones S.R.L. lograr sus objetivos,
gestionar sus principales procesos y optimizar sus costos, para identificar estos problemas se
realizaron entrevistas y reuniones de trabajo. Asimismo, se realizaron los análisis del
contexto externo con la metodología PESTE y un análisis del contexto interno de la empresa
con la metodología AMOFHIT, lográndose identificar los principales problemas siendo que a
través de una matriz complejidad versus beneficio, consultada con los trabajadores de la
empresa, se determinó que el principal problema es la falta de planeamiento y una estructura
definida en el área de Cadena de Abastecimiento, luego de ello se analizaron las causas raíz a
través del Diagrama de Ishikawa para establecer las principales soluciones.
De esta manera, se presentaron las alternativas de solución y a través de una matriz de
evaluación de los principales criterios se determinó que la solución principal es que HP&K
Inversiones S.R.L. debe realizar una gestión estratégica y planificación en el área de Cadena
de Abastecimiento, teniendo en cuenta que la gestión en esta área impacta directamente en la
rentabilidad, optimización de costos y en los tiempos de ejecución de los servicios y por
consiguiente, se logrará asegurar nuevos contratos con proveedores y clientes, ampliar la
visión comercial diversificando los riesgos y aprovechando la máxima capacidad operativa,
asegurando un desarrollo sostenible.
Finalmente, se ha propuesto un plan de implementación, presupuesto y factores de
éxito, sustentados a través de indicadores financieros de un proyecto VAN y TIR. / HP&K Inversiones S.R.L. is a peruvian company that started operations in 2009,
being its main activity, the maintenance of heavy machinery providing engineering services,
design, maintenance, repair and manufacture of hydraulic system components of mobile
equipment such as: trucks and auxiliary fleet of the mining, construction and industrial
sectors. The main objective of this consultancy was to identify the main problems that
prevent HP&K Inversiones S.R.L. from achieving its objectives, manage its main processes
and optimize its costs, to identify these problems interviews and work meetings were
conducted. Likewise, an analysis of the external context was carried out with the PESTE
methodology and an analysis of the company's internal context with the AMOFHIT
methodology, identifying the main problems. Through a complexity versus benefit matrix,
consulted with the company's workers, it was determined that the main problem is the lack of
planning and a defined structure in the Supply Chain area, after which the root causes were
analyzed through the Ishikawa Diagram to establish the main solutions.
In this way, the solution alternatives were presented and through an evaluation matrix
of the main criteria it was determined that the main solution is that HP&K Inversiones S.R.L.
should carry out a strategic management and planning in the area of Supply Chain, taking
into account that the management in this area has a direct impact on profitability, cost
optimization and execution times of services and therefore, it will be possible to secure new
contracts with suppliers and customers, expand the commercial vision diversifying risks and
taking advantage of the maximum operational capacity, ensuring sustainable development.
Finally, an implementation plan, budget and success factors have been proposed,
supported by financial indicators of an NPV and IRR project.
