Förbättringsarbete med bistånd av DMAIC-metoden : Ett pilotprojekt med utgångspunkt i kvalitetssäkring på Södergrens Br. Metallindustri

Detta examensarbete avser ett pilotprojekt utfört mellan månaderna januari och maj, 2015 på det karakteristiska legoföretaget Södergrens Br. Metallindustri AB i Eskilstuna. Pilotprojektets syfte är att redogöra hur Södergrens men framförallt andra karakteristiska legoföretag kan implementera och tillämpa förbättringsmetoden DMAIC, med målsättning att förbättra den allmänna kvalitén och således också nedbringa kvalitetsbristkostnader. För att göra detta genomförbart har man infört ett förbättringsprojekt på ett anpassat studieobjekt. Studieobjektet som utretts avser hanteringen av fixturer, mätdon och mätrum på Södergrens Br. Metallindustri. Datainsamlingen under pilotprojektet har utförts med hjälp av intervjuer, observationer, benchmarking och ett antal kvalitetsverktyg kopplade till DMAIC-metoden. Slutresultatet visar att Södergrens Br. Metallindustri och därav även andra legoföretag kan dra nytta av att implementera och tillämpa DMAIC för blivande förbättringsprojekt på företagen. Det som framförts under pilotprojektets gång stämmer överens med teori om implementering av DMAIC och anpassningsbara kvalitetsverktyg. Det som markant påverkar effektiviteten av förbättringsprojektet och således även anses vara mycket viktigt, är att utvald förbättringsgrupp har eller tilldelas rätt kunskap av DMAIC-metoden och allt därom. För att även försäkra att man väljer rätt förbättringsprojekt och få en sammankoppling mellan förbättringsgruppen är det viktigt att tillsammans formulera fram ett projektkontrakt med tillhörande mål och krav.

Aim of this thesis is to show practical usage of Six Sigma tools. Six sigma is considered a system of quality control, managerial style or methodology. It is always supported by solid data as it originates in statistics.. Concept is used for improvement of current processes, design of new ones or their better management with one ultimate goal -- refinement of business results. Core of its success is a customer oriented focus and expectation fulfilment. Six Sigma tools can be employed across all business actvities from manufacture to administration. Practical part describes employment of Six sigma tools in four separate chapters. Tools were applied on a real existing company. I am focused on Voice of Customer in the first chapter, which is essential for all other activities across company. Its strong feature is customer feedback. Next chapter deals with 5S tools and their implementation in manufacturing plants and their benefits for company. Third and last chapter describe two projects, which were implemented to back office. Refinement processes were based on DMAIC procedure. Their goal was to accelerate pricing process and sublime output, which is critical for management decision.

The purpose of the study is to investigate in the possibilities to lower the maintenance cost for material transporters without having an effect on the quality on the environment where there is a variation in quantities and versions of products. To best fulfill the requirement of the purpose of the study, following questions have been defined. 1. Which factors has the greatest effect on the cost of maintenance for the material transporters? 2. Which factor or factors have the biggest impact and how could they be tackled? 3. How can it be solved without binding to much capital? The work with the study has been done with case study at Volvo GTO Powertrain, combined with literature studies. The work with the case study has been with the method DMAIC to achieve the most satisfactory result. The field of literature is within the field of logistics with focus on flows, transports and maintenance. The study has showed the problems causing the high maintenance cost. The costs for a truck set came to an amount of 405313 SEK for the years 2013-2015. To solve the problem with the high maintenance costs, changes in packaging where made to diminish the burden of one of the trucks in the trucks set that have high maintenance costs. Several solutions were also made to improve the situation for the trucks, but there were ergonomical factors involved. Suggestions on which articles and their package solution that are affected by the solution and the effects of these changes on current production have been presented. In regards of the case study sole study object, it is desirable if a similar case studies could be made at another company. The reason lies in the unique assembly line that is elevated and therefore requires custom made trucks. Despite the uniqueness of the assembly line, the framework for continues improvements has been marked out and we strongly recommend further work and researches. / Studiens syfte är att undersöka om det finns möjligheter att sänka underhållskostnader utan att sänka underhållet för materialtransportörer i en miljö där det finns variationer i volymer och produkter. För att bäst kunna uppfylla syftet har följande frågor ställts. 1. Vilka faktorer påverkar materialtransportörers höga underhållskostnader? 2. Vilken eller vilka faktorer har störst inverkan och hur kan de förändras? 3. Hur kan detta lösas utan att binda upp ett stort kapital? Arbetet med studien har genomförts med hjälp av en fallstudie på Volvo GTO Powertrain, kombinerat med studier i litteraturen. Fallstudien har arbetat efter DMAIC metoden för att nå mest tillfredställande resultat. Litteraturen är inom fältet logistik med fokus på flöden, transporter och underhåll. Studien ledde till identifikationen av de problem som ledde till de höga underhållskostnaderna, som uppgick till 405313 kr för ett separat truckset för åren 2013-2015. För att lösa problemet med de höga underhållskostnaderna gjordes ändringar i antalet artiklar per emballage för att kunna avlasta en av truckarna i det truckset som har en hög underhållskostnad. Det upptäcktes fler sätt att förbättra situationen för truckarna men det fanns ergonomiska faktorer att ta i beaktande. Förslag om vilka artiklar och dess emballageringslösning som påverkas har presenterats och vilka effekter det får för nuvarande produktion. Med anledning av att studien enbart gjorts på ett företag, är det fördelaktigt om en liknande studie kunde genomföras på ett annat företag. Anledningen ligger i fallstudiens unika monteringslina som är upphöjd och därmed kräver specialanpassade truckar. Trots detta är grunden till ett framtida arbete för fallföretaget utstakat och vi rekommenderar starkt att arbetet fortskrider.

O método DMAIC do programa de qualidade Seis Sigma reúne um conjunto de métodos e ferramentas estatísticas para o estudo da variabilidade dos processos. Uma vez identificados e estudados os pontos de oportunidade, faz-se o planejamento e a implantação de melhorias, em geral, com significativos benefícios para os resultados da organização. O processo de produção de refeições também pode ser estudado sob esta ótica, isto é, a redução da variabilidade nos processos pode contribuir como uma estratégia para a melhoria da qualidade e redução dos custos. O objetivo desta dissertação é o de utilizar conceitos da filosofia Seis Sigma para realizar um estudo das oportunidades de melhoria em um restaurante universitário e fazer sugestões de ações que tragam benefícios financeiros e melhorem seus processos. Além da pesquisa bibliográfica sobre o método DMAIC e administração de Unidades de Alimentação e Nutrição (UAN), foi realizado um projeto no Restaurante Central do Campus da USP de Ribeirão Preto, com o objetivo de reduzir o desperdício de alimentos. Foram coletados dados sobre a aceitação das refeições pelos usuários no refeitório do restaurante central, onde os usuários servem-se em bandejas, e no refeitório II, onde os usuários servem-se em pratos, além do levantamento dos restos em cada refeitório. A análise dos dados sugere que a utilização de pratos ao invés de bandejas pode reduzir o desperdício de alimentos e até aumentar a aceitação dos alimentos pelos usuários, atendendo a dois requisitos importantes do programa de qualidade Seis Sigma: o foco no cliente e o impacto financeiro. / The DMAIC method from the SIX SIGMA quality program assembles a set of methods and statistics tools for the variability process study. Once the opportunities are identified and studied, the improvements are planned and established, in general, with significant benefit for the entity result. The meal production process can also be studied from this perspective, that is, decreasing process variability can contribute as a strategy for the improvement of quality and cost reduction. The purpose of this thesis is to apply concept from the Six Sigma philosophy to perform a study on the improvement opportunities in a university cafeteria and suggest actions that results in financial benefits and process enhancement. Besides bibliographic research about the DMAIC method and UAN (Unidades de Alimentação e Nutrição) management process, a project was performed at the main cafeteria of the USPRibeirão Preto campus, with the purpose to reduce food waste. DMAIC aplicado à utilização racional de ferramentas para o setor de usinagem em indústria de grande porte

Indústrias envolvidas com processos de usinagem estão sempre atentas, no sentido de aumentar a sua competitividade para atender adequadamente a demanda do mercado. Melhor qualidade sobre seus produtos finais e um processo de fabricação mais eficiente são alvos estratégicos de serem atingidos. No caso particular do processo de usinagem em ambiente fabril, existem algumas indústrias que preferem trabalhar com os gestores de ferramentas de usinagem, a fim de controlar a produtividade e os custos do processo. Entretanto, neste trabalho de dissertação, pretende-se sugerir que é essencial ter profissionais contratados diretamente pela empresa, para desempenhar o papel de introdutor de melhorias para o processo de fabricação. Então, seguindo o procedimento da empresa pesquisada, o presente trabalho tem por objetivo propor o uso da metodologia Seis Sigma (6σ) para a gestão e estratificação dos diferentes mecanismos de desgaste e das diferentes avarias incidentes na aresta de corte de ferramentas durante o processo de usinagem, observados no chão de fábrica em ambiente fabril. O procedimento incluiu também, considerar o comportamento de dispositivos de fixação e peças e ferramentas. Enfim, foram considerados todos os fatores de influência que provocam na retirada prematura da ferramenta da máquina. A metodologia escolhida para a realização dos procedimentos foi o DMAIC (Definir-Medir-Analisar-Implementar-Controlar), que foi o procedimento utilizado pela equipe formada internamente à empresa. Depois da aplicação do DMAIC, foi possível encontrar resultados que mostraram a viabilidade de introdução, na rotina da empresa, de um sistema para controlar os possíveis fatores de influência na falha prematura da ferramenta. Além disso, o trabalho tem também o compromisso de contribuir para a redução de custos e aumento de produtividade dos setores de usinagem avaliados. / Industries involved in machining processes are always attentive to increase their competitiveness to meet adequately the markets demand. A better quality of their final products and a more efficient manufacturing process are strategic targets to be met. In the particular case of the machining process in a manufacturing environment, there are some industries that prefer to work with the managers of machining tools, in order to control the costs and the productivity of the process. However, this dissertation is intended to suggest that it is essential to have professionals hired directly by the company to play the role of introducer of improvements to the manufacturing process. Then, following this procedure the company studied, this paper aims to propose the use of Six Sigma (6σ) for the management and stratification of the different wear mechanisms and the different failures incident to the cutting edge of tools during the machining process, observed in the manufacturing shop floor environment. The procedure also included considering the behavior of fixation devices of tools and parts. Finally, we considered all the factors of influence on premature withdrawal of the machine tool. The methodology chosen to carry out the procedures was the DMAIC (Define - Measure -Analyze - Implement - Control), which was the procedure used by the team formed within the company. After the DMAIC application, it was possible to find results that showed the feasibility of introducing, into the routine of the company, a system to control the possible influencing factors in the premature tool failure and, undoubtedly, contribute to the reduction of costs and to increase the productivity of the machining sectors evaluated.

Tato diplomová práce pojednává o využití koncepce Six Sigma ve finanční instituci. Konkrétně bylo sledováno využití Six Sigmy na oddělení Správy pohledávek a na Zákazanické lince. V obou případech byly nastavovány procesy příchozích hovorů na tato oddělení. Procesy byly nastavovány pomocí metody DMAIC. Z práce jsou zřejmá zlepšení po implementaci změn. Součástí diplomové práce jsou detailní analýzy příchozích hovorů a defektů při jejich přijímání.

The focal point of this master thesis is Lean Six Sigma methodology and its application on project from practice. Company Doosan Bobcat that has its principles implemented provides this real background. Bobcat still improve and educate itself in this area. Company offered a project from its logistics department that should optimize parts preparation for their transport from one warehouse to another, for this thesis. The project is solved within DMAIC cycle that is firstly described theoretically and then applied on. Then, the tools that are used in individual cycle phases are described as well. The results of the thesis are improvement suggestions, their implementation plan and control plan.
