På Nouryons anläggning i Stockvik, Sundsvall sker idag produktion inom specialkemi distribuerat över tre fabriker som tillverkar olika produkter. Då produktionen sker genom avancerade processer och under utmanande förutsättningar ställs höga krav på produktionens utrustning. För att kunna leverera så hög andel tillgänglig tid som möjligt krävs välutvecklade system och metoder för hur utrustningen ska underhållas. På Nouryon ansvarar den centrala underhållsorganisationen för underhållet av de tre fabrikerna. Det stora ansvarområdet och komplexa förutsättningar gör området intressant att undersöka. Därför har detta arbete syftat till att identifiera förbättringsområden inom underhållsfunktionen genom först en mognadsmodell som följts av en revision. Båda dessa har utgått från begreppet driftsäkerhet som kan beskrivas som en utrustnings förmåga att leverera önskad funktion. Mognadsmodellen har gjorts i syfte att identifiera mognadsgraden i organisationen och jämföra den mot Nouryons egna mognadsbedömning. Revisionen har avgränsats till att utvärdera underhållsfunktionen inom de tre områdena; tillgångar och information, organisation och arbetsprocess. Mognadsmodellen visade att Nouryon inom många områden har en mogen underhållsorganisation, vilket i stort sett stämmer överens med deras egna bedömning. Genom revisionen kunde ett antal förbättringsområden identifieras som till stor del sammanföll med resultatet från mognadsmodellen. De största förbättringsområdena som identifierades var: • Uppdatera och prioritera rutiner för konditionsbaserat underhåll• Öka användningen av KPIer som kopplar samman underhåll och produktion, till exempel MTBF, MTTR etc.• Definiera kompetenskrav för utförande av arbeten• Utveckla planer för hur kompetenser ska utvecklas• Arbeta mer aktivt med feedback och informationsförmedling i arbetsprocesser En av de slutsatser som kunde dras från revisionen var att flera av de uppmärksammade förbättringsområdena kunde härledas till organisationens förmåga att införa nya rutiner. Därför utvecklades ett verktyg som kan användas som stöd i förändringsprocesser när nya rutiner ska införas. Detta genom att samla all relaterad information kring ett införande på ett och samma ställe samt bidra till att planering, återkoppling och repetition faktiskt utförs och inte faller i glömska. Verktyget syftar till att fungera som en samlingsplats för alla som är involverade i en ny rutin genom att från start tydliggöra mål och syfte med rutinen och samtidigt definiera ansvarsområden och kommunikationskanaler. / The Nouryon facility located in Stockvik, Sundsvall produces specialty chemicals distributed over three factories with different production. All production are dependent on advanced processes and the challenging conditions puts rigorous requirements on the equipment. To be able to deliver the highest amount of available time, well-established systems and methods regarding the maintenance of the equipment are required. At Nouryon a central maintenance organization operates, which is responsible for the over-all maintenance of the three factories. This substantial field and its complex conditions opens up for an interesting area of research. Therefore, the aim of this report is to identify areas of improvement within the maintenance function by constructing a maturity-model followed up by an audit. Both methods have been based on the concept of operational reliability, which can be described as the ability of an equipment to deliver the required function. The maturity model has been conducted in order to identify the degree of maturity in the organization and compare it against Nouryon’s own maturity assessment. The audit has been limited to evaluating the maintenance function within the three areas: Assets and Information, Organization and Work Process. The maturity model has shown that Nouryon has a mature maintenance organization in many areas, which generally matches their own evaluation. Through the audit, several areas of improvement could be identified that largely coincided with the results from the maturity model. The main areas of improvement identified were: • Prioritize and update routines for condition based maintenance• Increase the use of KPI’s that links maintenance work with production for example, MTBF and MTTR etc.• Define what skills are required to perform specific work tasks• Develop plans for how competencies are to be developed• Work with inclusion and involvement in work processes through feedback and clearer information One of the conclusions that could be drawn from the audit was that several of the areas of improvement identified could be linked to the organization’s ability to introduce new routines. Therefore, a tool was developed that can be used as a support in the changing process when new routines are to be introduced. This by establishing routines for planning, feedback and repetition as well as clearly define stakeholders and responsibilities. By gathering all information related to a change in one place the routine becomes more available, which in turn increases the chances of having a successful and long-term change.
