Project Based Organizations: Strengths & Weaknesses

<p><strong>Background</strong>: Today companies operate in a market that increasingly is becoming global, and where technological development is advancing ever faster. Global competition, shorter product life cycles and constant reorganization of business puts increasing demands on companies and projects that are under their control. As a result of this trend more and more organizations in different industries are working on a project basis.</p><p><strong>Objective:</strong> To identify and address the strengths and weaknesses of project based organizations.</p><p><strong>Boundaries</strong>: Three business units within different companies will be analyzed in order to deduct a conclusion to the research question.</p><p><strong>Method</strong>: A qualitative method has been used. The empirical material was analyzed based on theory.</p><p><strong>Results</strong>: A project based organization promotes higher flexibility in comparison to a functional organization. The organizational structure of a project based organization provides employees with interesting tasks and the possibility to work in and learn from cross functional teams. Although this has a negative impact on ones work life balance. A key weakness is the organizational integration, which includes: knowledge management, implementation of strategies and focus beyond projects, resource coordination and human resource management.</p><p><strong>Proposal for further research:</strong> An in-depth study on how project based organizations promote innovation.</p>

Network mobilisation in Project based organizations such as film making

<p>Project networks are gaining importance for many project based organizations nowadays. Project based organizations carry non-routine and complex tasks by temporarily employing various specialists, allow more flexibility and are ideally suited for managing complexity and dynamic external environment. For managing a project based organization it is not only essential to have good know-how about the tasks involved but also to have good knowledge of potential project members and project partners. This leads to an increased interdependency among projects and focuses on the importance of project networks. In order to initiate a project a PBO mobilizes its network to bring potential project participants together.</p><p>Film making represents the pure form of project based organization since companies in this industry are formed in order to pursue specific project outcomes and are dismantled once project is completed. Organizations in the movie industry are highly dependent on project networks mobilization to carry out their project tasks. Since the mechanism of such mobilization process still remains unclear the main focus of this research is on how networks are mobilized in project based organization such as film making during the pre-production stage to carry out a specific project.</p><p>For the purposes of the research primary data was obtained as a result of semi-structured interviews with ten people involved in the film industry in Sweden. A mixture of specific and open-ended questions allowed receiving practical insight of film initiation process and narrating industry participants’ experiences on network mobilization for a film project.</p><p>During the study several factors were revealed that contribute to network mobilization process during the pre-production stage of film making as well as main activities of film making pre-production stage were discovered. The model was develop that combines the factors and pre-production stage activities to see which factors drive network mobilization for realizing each activity in this stage. The developed model permitted to analyze in details each factor and to reveal the degree of its influence on the pre-production stage in general. Results of the study show that network mobilization process is explained by several discovered factors and almost all of them help to mobilize the network to carry out each of the four activities in the pre-production stage to making a film.</p><p>The study concludes that since the identified factors contribute to network mobilization for realization of almost all of the activities in the pre-production stage of a movie project then they contribute to general network mobilization process in the preproduction stage for carrying out a movie project. The discovered factors facilitate the network mobilization process and help producers to attach potential participants to their projects.</p>

Knowledge transfer between projects : Exploring the receiver’s perspective

Background: How to facilitate the knowledge transfer between projects is a field that has obtained a lot of attention in research. Despite this wide attention, many organizations still experience difficulties to efficiently transfer knowledge between their projects and thus the problems still remain, which appears contradictory. Previous research has had a tendency to assume that all knowledge can be articulated and codified, which has resulted in that solutions to these problems often have been directed towards the side in the transfer that creates the supply of knowledge. However, limited research has taken the receiver of the knowledge into consideration when analyzing these difficulties, who is considered to be equally influential to motivate a transfer. Purpose: The purpose of this study is to increase the understanding of the challenges concerning the knowledge transfer from past to future projects, by exploring the importance of incorporating the receiver’s perspective in the analysis of knowledge transfer practices. Methodology: This study has applied a qualitative research methodology where the empirical data has been obtained through an interview-study with nine onsite interviews in two different firms, ABB and SIEMENS. Furthermore, documents were studied in order to compliment and increase the understanding of the information provided in the interviews. Conclusions: By incorporating the receiver in the analysis we can conclude that the practices applied are not efficient in actually transferring the complete knowledge. Herewith, socialization becomes vital as a complement to these practices in order to also transfer the ‘hidden’ explicit knowledge as well as tacit knowledge that the receiver is in need of. The findings thus demonstrate the importance of taking the nature of knowledge into account when investigating the challenges with current knowledge transfer practices.

Cultural practices in the project based construction companies:its impact on information system implementation

Abstract Research on information system implementations in construction industry, rarely focused on culture. The impact of sub cultures on information system implementation is not reviewed in detail. This research aims at increasing the empirical and theoretical understanding of the key sub cultural practices and their influence on the information system implementation in project based construction companies. This research creates awareness on the sub cultures that impact the individual stages of planning, development, installation, and maintenance of the information system implementation process. Past research on information system implementation in the construction industry was reviewed. Based on this review the sub cultures of senior management staff, project management staff, and the information management staff were identified as crucial for the successful implementation of the information system. A conceptual framework for studying the sub cultural practices present in each stage of the information system implementation was developed. Empirical data was collected in two project based construction companies that implemented an Enterprise Resource Planning (ERP) system. Collected data was analyzed with the help of the conceptual framework. Results of the empirical analysis identified key cultural practices of senior management staff, project management staff, and the information management staff that were influential in the information system implementation process. Results further identified how each of the stages of planning, development, installation, and maintenance was impacted differently by the sub cultural practices existing in the construction industry. The revised conceptual framework was presented incorporating all the cultural practices that were influential in each of the individual stages of the implementation process. / Tiivistelmä Rakennusteollisuuden tietojärjestelmien käyttöönottoa koskeva tutkimus keskittyy vain harvoin kulttuuriin, eikä aikaisempi tutkimus tarkastele yksityiskohtaisesti alakulttuurien vaikutusta tietojärjestelmien käyttöönottoon. Tutkimuksen tavoitteena on lisätä empiiristä ja teoreettista ymmärrystä keskeisistä kulttuurikäytännöistä ja niiden vaikutuksesta tietojärjestelmien toteutukseen projektipohjaisissa rakennusyrityksissä. Tämä tutkimus luo ymmärrystä alakulttuureista, jotka vaikuttavat tietojärjestelmän käyttöönottoprosessin suunnittelun, kehittämisen, asennuksen ja ylläpidon yksittäisiin vaiheisiin. Tutkimuksessa tarkasteltiin rakennusteollisuuden tietojärjestelmien käyttöönottoon liittyvää aiempaa tutkimusta. Tämän kirjallisuuskatsauksen pohjalta ylimmän johdon, projektijohtajien ja tietohallinnon henkilöstön alakulttuurit tunnistettiin ratkaiseviksi tekijöiksi tietojärjestelmän onnistuneelle käyttöönotolle. Tutkimuksessa kehitettiin käsitteellinen viitekehys, jonka avulla tarkasteltiin tietojärjestelmän käyttöönoton jokaisessa vaiheessa esiintyviä alakulttuureja. Empiirinen aineisto kerättiin kahdesta projektipohjaisesta rakennusyrityksestä, jotka ottivat käyttöön ERP (Enterprise Resource Planning)-tietojärjestelmän. Kerätyt tiedot analysoitiin kehitetyn käsitteellisen kehyksen avulla. Empiirisen analyysin tuloksena tunnistettiin ylemmän johdon henkilöstön, projektijohtajien ja tietojärjestelmän käyttöönottoprosessissa vaikuttavien tietohallintohenkilöiden keskeiset kulttuurikäytännöt. Tutkimuksessa tunnistettiin lisäksi, kuinka jokainen suunnittelu-, kehitys-, asennus- ja kunnossapitovaihe vaikuttivat eri tavoin rakennusteollisuudessa vallitseviin kulttuuritoimiin. Tutkimuksen tuloksena esitetiin uudistettu käsitteellinen kehys sisällyttämällä kaikki kulttuurikäytännöt, jotka vaikuttivat käyttöönottoprosessin eri vaiheessa.

The Interplay between Voluntary Labor Turnover and Performance Appraisal in Project-Based Organizations

The research made in the current master thesis uses theoretical framework from the area of project management, voluntary labor turnover and performance appraisal. Prior research based on existing literary sources allows assuming that the following factors, such as job alternatives, knowledge intensity and nature of work have specific relevance for the emergence of voluntary labor turnover in project-based organizations. Employees of the case study company-AGR Field Operations´ Maintenance Engineering department were interviewed and surveyed in order to determine the relevance of those factors on the example of a concrete project-based organization. The obtained results indicate that the nature of work is more significantly related to the emergence of the voluntary labor turnover in the given case study department. Whereas availability of more job alternatives due to being close to the client or knowledge intensity factor of becoming more generalist do not have the same influence. During the course of the research it was discovered that the department uses outcome-based type of performance appraisal which is proved to be unsuitable in the given organizational settings. To that matter there were provided further suggestions in the field of performance appraisal. The current research will attempt to identify specific factors contributing to the emergence of the voluntary labor turnover specifically for project-based organizations. As well as it will attempt to give suggestions for improvement of the concrete case study department´s performance appraisal tools and thus supplement turnover reduction actions already put in place by the department management.

Discuss employee wellbeing in project based organizations from a human resource management perspective

In our paper, we introduced employee wellbeing through physical, psychological and social dimensions. We discuss employee wellbeing in the context of project-based organization (PBO). Meanwhile we summarize features of project-based organizations and this kind of work settings brings some negative effects to employee wellbeing. We figure out some human resource management (HRM) policies and practices for improving employee wellbeing in PBO based on our case study results and theoretical research. These HRM policies and practices can be concluded that performance evaluation and appraisal in PBO should be dynamic and autonomic; employees in PBO should be more involved in work process; trainings and development should include basic skills, broad knowledge and deep technical excellence.

Den här uppsatsen handlar om hur ett teknikkonsultföretag, där majoriteten av tjänsterna sker i form av projekt, kan utnyttja kunskapsöverföring för att skapa konkurrenskraft. Här studeras hur kunskapsöverföring, genom att ta hänsyn till tre olika lärprocesser, kan bidra till ekonomisk fördel för företaget. Efter identifiering av vilka verktyg/aktiviteter som används för kunskapsöverföring på fallföretaget analyserades vilka lärprocesser som är möjliga med respektive verktyg/aktivitet enligt dagens teori och medarbetares upplevelser. Empirisk data samlades in från olika delar av organisationen i form av intervjuer och enkätundersökning. Utifrån analysen sammanfattades vilka lärprocesser som utnyttjas och med vilka verktyg/aktiviteter samt vilka som kan utnyttjas bättre för att skapa ekonomiska fördelar för företaget, och därmed också konkurrenskraft. Skillnader i vilka kunskaper medarbetare med mycket lång arbetsliverfarenhet upplever att de lär sig med verktygen/aktiviteterna jämfört med medarbetare med kortare arbetslivserfarenhet har observerats, vilket skapar nya frågor för framtida forskning. Det ges också förslag på vidare forskning om hur hänsyn till lärprocesser vid strategi för kunskapsöverföring skulle kunna generera konkurrenskraft i form av hur förbättringar uppfattas av kunderna. / This master’s thesis is about how a technology consulting firm, where the majority of services is executed as projects, can use knowledge transfer to create competitive advantage. By taking into account three different learning processes this degree project focus on how the transfer of knowledge can contribute to economic benefits to the company. Identification of tools and activities used for knowledge transfer in this specific case company supported the analysis of what learning processes those are possible for each tool/activity with respect to today’s research and employees experiences. Empirical data were collected from different parts of the organization through interviews and questionnaire survey. Based on the analysis a conclusion of what learning processes are mainly used and with what tools and activities. The conclusion also define the economic benefits that could be gained by the company and hence create competitive advantage. Differences in type of knowledge learned by the employees carrying a long work experience compared to employees with shorter work experience has been observed, which creates new questions for further research. This degree project also provides suggestions for further research on how, with respect to learning processes, the strategy of knowledge transfer would generate competitiveness through quality improvements perceived by customers.

Readiness to Change in a Project-based Organization : Factors supporting change implementation at individual level

Problem - The challenge investigated in this present study is for a project-based organization to create a well-planned implementation by knowing the current state of the organization and its readiness for a change. This while also taking the time for unexpected events and communicating the issue while also taking their organizational structure into consideration. Purpose - The purpose of this study is to analyze the readiness to change for the case company with focus on three aspects of readiness: information sharing, common views and implementation approach, while also taking into account the distinct features of a PBO-structured organization. The study aims to identify supporting factors for successfully managing an implementation of a new business system at the individual level. Method - This study is a case study based on a single case company: Sweco, which is a Swedish technical consulting firm that is about to change their business system. A literature review was conducted in order to collect previously conducted research within the research area. The primary methods used for data collection in this study have been semi-structured interviews and a questionnaire, the data was mainly analyzed though thematic analysis. Results – The readiness for change for the case company is affected by their organizational structure. The results of the questionnaire show that collaboration within Sweco works relatively well, but there are some aspects that can be improved, such as communication and information sharing. The results of the conducted interviews show that most employees at the case company perceive the change of business system to be good, but they were unsure about why it would be carried through. Guides on how the change would affect the specific individual and knowing where to turn for feedback and information was pointed out as a suggested improvement by the employees. A lot of responsibility of implementing the new system was put on the unit managers. Conclusions - The study strengthens the existing theory regarding change readiness and individual supporting factors for successful change implementation. It confirms some of the strengths and drawbacks for organizations working with projects. The study also concludes how the case-company and other companies in a similar situation can utilize some advantages of being familiar with working in projects.
