Propuesta de mejora en la gestión de almacenes utilizando la metodología Lean Warehouse y la herramienta de asignación de mercadería para incrementar la rentabilidad en las empresas distribuidoras de productos de consumo masivos

Las empresas comercializadoras mayoristas se vienen enfrentando a nuevos retos en cuanto al nivel de servicio, el cual es un factor importante y el que determina el nivel de ventas y la rentabilidad de las empresas. Es así que, actualmente, las empresas se rigen a entregar los pedidos a sus respectivos clientes a tiempo, en buen estado y completos. Este documento se centra en la importancia de la gestión de almacenes para las distribuidoras de consumo masivo, ya que son los almacenes los que determinan los costos de operación y productividad de estas. Es así que algunas técnicas innovadoras como el lean warehouse y herramientas de asignación, mejoran las condiciones de trabajo con el objetivo de reducir tiempos muertos y distancias. Se llevó a cabo un piloto de implementación de las herramientas mencionadas en el almacén de una distribuidora mayorista. Como resultado de la investigación se logró la reducción de la distancia recorrida en almacén en un 22%, la reducción de tiempos en el proceso de picking, logrando el tiempo óptimo de entregas y generando un incremento de las ventas efectuadas de 215,720.22 soles. Estos resultados demuestran ser determinantes en el rendimiento de la cadena de suministro (inventario, costo, retraso y riesgo), ya que la clave del éxito para esta industria es satisfacer las necesidades de los clientes en el menor tiempo posible. La presente investigación se justifica en la necesidad de incrementar la productividad dentro de una empresa distribuidora de productos de consumo masivo, mejorando los procesos claves de la misma. Esto con el objetivo de contribuir al crecimiento de la rentabilidad de la empresa. / The wholesale trading companies are facing new challenges in terms of the level of service, which is an important factor which determines the level of sales and profitability of companies. Thus, currently, companies are aimed to deliver orders to their respective customers on time, in good condition and complete. This file focuses on the importance of warehouse management for mass consumption distributors, since it’s the warehouses that determine the operation and productivity costs of these. Thus, some innovative techniques such as the lean warehouse and allocation tools improve working conditions with the aim of reducing downtime and distances. A pilot programme of implementation of the tools mentioned in the warehouse of a wholesale distributor was carried out. As a result of the research, the distance traveled in the warehouse was reduced by 22%, the reduction of times in the picking process, achieving the optimal delivery time and generating an increase in the sales made of 215,720.22 soles. These results prove to be decisive in the performance of the supply chain (inventory, cost, delay and risk), since the key to success for this industry is to satisfy the needs of customers in the shortest possible time. This research is justified in the need to increase productivity within a company that distributes consumption products, improving its key processes. Improving the processes in a warehouse : A case study

Title: Improving the Processes in a WarehouseBackground: For warehouses to perform as efficiently and effectively as possible, helping companies maintain a high service level and react to market changes, continuous improvement is necessary. This is achievable through amongst other methods, the analysis of operations to identify wasteful activities and eliminate them. Purpose: This paper, through a thorough description and understanding of the current outbound processes at Company N, seeks to identify any wasteful activity and what might be causing such wastes. Furthermore the paper shall seek to make recommendations for reducing or eliminating wastes identified. Research Questions: What wastes can be identified in Company N’s outbound processes and why do they occur? What recommendations should be made for reducing wastes at Company N? Method: This research is qualitative in nature carried out using a deductive approach. Primary data was gathered mainly through observation and semi-structured and unstructured interviews with the goal of gaining as deep an understanding of the processes as possible. Secondary data was also gotten from multiple sources within the company. Contemporary tools and techniques like Value Stream Mapping and Gemba (observation at the place of work) were useful in identifying wastes; meanwhile the 5 Why’s questioning technique was used for finding the causes of wastes identified. Benchmarking was also used as a means of sourcing ideas and proven standards of performance. Conclusion: The research identified five main wastes including waiting, travelling, unnecessary motion, defects and processing. The main causes of the wastes include the use of manual verification during processes, limited use of batch picking, the absence of lifting aid and dissatisfaction amongst workers. The report makes recommendations including change of handling equipment and operating procedures to accommodate automatic verification of locations and items, as well as better usage of batch picking. It is also recommended to swap the location of certain articles and introduce marketing analysis to reduce travelling. Finally, recommendations are made for counteracting worker dissatisfaction such as a proposed improvement report, an appraisal system, more cross training and internal personnel development.

Este artículo busca resolver la ineficiente gestión de operaciones en el almacén de un operador logístico en base al diseño de un modelo de gestión de operaciones que permite reducir los costos operativos. El modelo abarca el uso de indicadores propuestos para poder medir y controlar la operación mejorando la eficiencia de los recursos y la reducción de costos operativos a partir de la mejora de planificación de las actividades. El objetivo del estudio es el de mejorar la eficiencia operativa del almacén disminuyendo los tiempos de procesos internos y la redistribución de las posiciones de cada cliente dentro del almacén. Además, se puede detallar que el aporte principal es el de implementar un diseño basado en Lean Warehousing en un almacén de un operador logístico, ya que este tipo de almacenes tiene una gestión más compleja que cualquier otro. Los resultados han reducido los tiempos internos de ubicación y picking en un 41.4%; aumentó la disponibilidad de espacio en un 18%, Finalmente, se tiene como conclusión que la propuesta de gestión ha mejorado la eficiencia operativa dentro del almacén en un 20.7%. / This article is intended to solve the inefficiency management of warehouse operations for a logistics operator based on the design of an operations management model that reduces operating costs. The model encompasses the ordering of resources under warehouse management and a working method, with the use of proposed indicators to measure and control the operation, improving the efficiency of the resources and reducing operating costs from the improvement planning activities. Likewise, it is said that detailed data was collected from the processes within the warehouse in order to solve the main problem. The objective of the study is to improve the operational efficiency of the warehouse by reducing the time of internal processes and the redistribution of the positions of each client within the warehouse. In addition, it can be detailed that the main contribution is to implement a design based on Lean Warehousing, in a warehouse of a logistics operator, since this type of warehouse has more complex management than any other. The results of the development of the new management system have reduced internal location and picking times by 41.4%, space availability increased by 18%. Finally, it is concluded that the management proposal has improved operational efficiency within the warehouse by 20.7%, reducing operating costs in the same proportion. / Trabajo de Suficiencia Profesional
