Sjölanders Mekaniska - Konsten att behålla och utveckla industriella relationer / Sjölanders Mekaniska - The art in keeping and developing industrial relationships

Syftet med uppsatsen var att utifrån en fallstudie av ett mellanstort svenskt industriellt företag, som tillverkar kundspecifika produkter, studera etablerade kundrelationer beträffande varför de är viktiga att behålla och utveckla. En fallstudie med kvalitativa intervjuer genomfördes på Sjölanders Mekaniska samt med två av deras etablerade kunder. Frågor såsom "Vad får kunderna att bli långvariga hos Sjölanders Mekaniska?", "Hur arbetar företagen för att föra relationen framåt?" och "Vad ser företagen som viktiga faktorer i en affärsrelation?" besvarades och resultatet visade på att industriella relationer stärks och utvecklas genom att parterna för en öppen dialog och är tydliga med att framföra sina behov. Dessutom anses kvaliteten på produkterna öka då medarbetarna har lång erfarenhet av tillverkningen, vilket medför att kompetensen som finns i en etablerad relation svår och kostsam att ersätta. Vidare är det viktigt med en hållbar planeringsfunktion som aktivt håller koll på leveranssäkerheten. Slutligen kan den tillit som skapas mellan individerna i en affärsrelation ses som relationens viktigaste byggsten. / The purpose of the thesis was to perform a case study of a medium sized industrial company that produce customer specific products, and to study established customer relationships in regard of why they are important to keep and develop. The case study of Sjölanders Mekaniska and two of their established customers has been done through qualitative interviews. Questions such as "Why do the customers continue to choose Sjölanders Mekaniska?", "How do the companies work to bring their relationships forward?", and "What do the companies see as important factors in a business relationship?" were answered and the result showed that industrial relationships strengthens and develops thorough an open dialogue between the parties where clear objectives are presented. Further the quality of the products is said to increase with the employees' long experience of the production. Therefore, one can see the competence that exists within an established relationship, as difficult and expensive to replace.  Moreover, it is seen as important to maintain a sustainable planning function which actively keeps control over the reliability of delivery. Finally, the trust that is created between the individuals in a business relationship, is seen as a the most important building block of the relationship as a whole.

Darbe išnagrinėta statybos proceso samprata, sutartinė atsakomybė tarp užsakovo, rangovo ir subrangovo, pateikti atsakomybės tarp užsakovo ir rangovo pasiskirstymo variantai atskirose statybos rangos santykių sferose, išanalizuota subrangos teisinių santykių specifika, labiausiai akcentuojant atsakomybės už statybos darbų kokybę pasiskirstymo bei apmokėjimo už statybos darbus atsakomybės klausimus. Autorė, analizuodama teismų praktiką, teisės doktriną bei teisės aktus, reglamentuojančius statybos procesą, ypatingą dėmesį skirdama LR CK, atskleidžia statybos rangos teisinių santykių reglamentavimo problemas bei prieina prie išvados, kad atsakomybės tarp užsakovo, rangovo ir subrangovo pasiskirstymo vienokį ar kitokį modelį sąlygoja konkrečios statybos rangos sutarties sąlygos bei šalių elgsena. / In accordance with the fact that sharing of the risk and liability is one of the most significant tasks in organizing the construction project this study deals with the question of the sharing of the liability between owner, contractor and subcontractor in the sphere of construction process. This question mostly is analyzing in connection with the legal relationships of construction contracting. The study comprises of the concept of the construction process, contracting liability of the owner and contractor as well as the analysis of subcontracting relations mostly emphasizing the questions on liability for the quality of the construction works and payment problems. Models of the alternatives of the sharing of the liability in different aspects also are presented in the work. The author concerning courts jurisprudence, the doctrine and the legal acts that regulates the process of construction especially pointing the Civil Code of the Republic of Lithuania, discovers the problems of the legal regulation and makes the conclusion as follows – the conditions of construction contract and the behaviour of the parties determine the certain model of the sharing the liability between the owner, contractor and subcontractor.

As novas formas de competição do mercado indicam que as disputas estão sendo travadas entre as cadeias de suprimentos e não mais somente entre as empresas. Neste cenário, diversos estudos salientam a necessidade de melhorar o relacionamento entre os agentes da cadeia de suprimentos da construção civil, já que as empresas construtoras estão buscando preservar as suas competências centrais e delegar as demais atividades para outros agentes. Essa estratégia deve ser adotada como forma de alcançar maior vantagem competitiva e é particularmente importante quando se trata de subempreiteiros, que, apesar de apresentar algumas limitações para fornecer serviços com qualidade desejável, representam uma grande fatia dos custos de produção dos empreendimentos. Entretanto, as inadequações existentes nos modelos tradicionais de gestão de subempreiteiros ainda limitam o sucesso da subempreitada, incluindo a forma como são conduzidas as avaliações de desempenho. Apesar da sua elevada importância, essas avaliações apresentam algumas dificuldades na forma como são utilizadas pelas empresas construtoras, tais como a falta de comunicação do desempenho, falta de consideração da visão dos avaliados e falta de critérios para avaliar. Em função disso, o objetivo principal desta dissertação consiste em propor diretrizes para melhorar a gestão de subempreiteiros com base na avaliação de desempenho. Para isso, foram conduzidos dois estudos de caso em empresas construtoras distintas: uma considerada de médio porte e que concentra sua atuação em empreendimentos comerciais e industriais; e a outra de pequeno porte com foco na construção de edificações residenciais. Nesses estudos, foram analisados os documentos das empresas e realizadas entrevistas tanto com seus próprios integrantes quanto com os seus subempreiteiros, o que possibilitou compreender os seus sistemas de avaliação de desempenho e identificar oportunidades de melhoria, que também pudessem satisfazer as necessidades dos subempreiteiros. Após, os sistemas de avaliação de desempenho foram reformulados para garantir uma melhor retroalimentação aos subempreiteiros e uma avaliação mais abrangente, sem incorrer em demasiado esforço por parte dos avaliadores; o que foi testado em diversos empreendimentos. Uma das principais melhorias introduzidas foi um mecanismo de determinação de avaliações de desempenho customizadas em função do nível de relacionamento de empresas construtoras com os seus subempreiteiros. Esse mecanismo possibilita a empresa construtora realizar avaliações mais detalhadas com os subempreiteiros com os quais mantém um relacionamento mais próximo, sem deixar de avaliar os subempreiteiros não tão importantes por alguns atributos considerados fundamentais Além disso, sugere-se o uso de avaliações de desempenho que envolvam a participação do subempreiteiro, através de modelos simplificados e que utilizem critérios de avaliação claramente definidos. / In recent years, firms no longer compete as autonomous entities, but rather as supply chain members. In this context, several studies point out the need for improving relationships among construction supply chain members, as construction companies tend to focus on their core competence and transfer parts of their activities to other firms. That strategy should be adopted in order to improve competitive advantage and it is particularly important when subcontractors respond for a large share of production costs. However, the management of subcontractors in construction is often pointed out as ineffective, including the way performance evaluation is conducted. Despite their importance, such evaluations often present a number of problems, such as insufficient feedback, the non consideration of subcontractors’ point-of-view, and the lack of standard measures. The aim of this research work is to propose guidelines to improve the management of subcontractors through performance evaluation. Two case studies were carried out in construction companies: the first one in a medium sized company which carries out with commercial and industrial projects; the second one in a small sized company which develops and builds with residential building projects. In both case studies, documents were analysed and interviews were carried out with companies’ representatives and also with subcontractors. Afterwards, some improvements were introduced in the evaluation systems of both companies aiming to develop a more comprehensive evaluation, make it less time-consuming, as well as provide adequate feedback to subcontractors. The two new evaluation systems were tested in different projects, and their benefits and limitations were analysed. One of the main improvements was a mechanism for customising subcontractors evaluation based on the type of supplier-firm relationship. This mechanism enables the company to perform a full evaluation of the most important subcontractors only, whilst less-important subcontractors are assessed based only on few essential criteria. Moreover, subcontractors participation on the evaluation process was encouraged by using a simple procedure and well-defined measurement criteria.

Modelo de processos para a gestão de subempreiteiros : estudo de casos em empresas construtoras de edifícios. / Process model for the management of subcontractors

Sob a ótica das empresas construtoras, a evolução do setor da construção civil e, particularmente da construção de edifícios, tem sido caracterizada pela necessidade de um melhor tratamento da interface cliente-fornecedor, seja em um ambiente inter-organizações (empresa construtora com seus fornecedores de materiais, de serviços de execução, de projetos etc.) seja em um ambiente intra-organização (entre os departamentos/funções da empresa). De fato, ao atuar na sua interface com seus fornecedores, a empresa construtora consegue melhor responder a diferentes critérios competitivos que permitem que ela se imponha face a seus concorrentes, num mercado cada vez mais disputado (qualidade, custos, prazo, tecnologias etc.). Dentre esses fornecedores, os de serviços de execução ou subempreiteiros aparecem como tendo um papel cada vez mais importante, devido a uma tendência marcante no sub-setor pela subcontratação de tais serviços. Nesse contexto de mudança de paradigmas, a busca por uma integração interna na empresa entre os diversos processos (ou departamentos) envolvidos no relacionamento com estes fornecedores acaba sendo uma condição a ser alcançada para que as empresas consigam melhorias (de qualidade, produtividade etc.) na forma de gestão dos subempreiteiros (SEs). O presente trabalho objetiva assim propor um Modelo de Processos para a Gestão de Subempreiteiros (MPGSEs) voltado às empresas construtoras de edifícios. Toda a pesquisa ocorre com base numa revisão bibliográfica e em três estudos de caso realizados em empresas construtoras. Num primeiro momento, focam-se os principais conceitos envolvidos na gestão por processos, comparando-a à pratica corrente de uma empresa estruturada por departamentos. Realiza-se também um estudo dos principais motivos que têm levado as empresas construtoras a adotarem a estratégia da subcontratação dos serviços de execução.Finalmente, são discutidas as principais atividades envolvidas numa gestão de SEs com o propósito de se estruturar um modelo de gestão, abrangendo o planejamento, a contratação e o gerenciamento da produção. A pesquisa revela que há em evidência nas empresas construtoras pesquisadas uma sistemática na forma de gestão dos SEs, principalmente em decorrência da implementação de sistemas de gestão da qualidade com base na série de normas NBR ISO 9000. No entanto, observa-se que ainda existe a possibilidade da proposição de melhorias, seja na compatibilização entre os processos de macroplanejamento & orçamento da obra, de seleção para contratação, de controle da qualidade e de medição dos serviços, ou numa definição mais clara entre as atribuições/responsabilidades que estejam envolvidas no processo de produção. / For the general contractor companies, the evolution of the Brazilian\'s building construction sector has been characterized by the need of a better treatment of the interfaces client-supplier. This concerns as well the inter-organizational environment (general contractor company with its suppliers, subcontractors, designers etc.) as the intra-organization environment (with regard to the company\'s departments). In fact, by improving the interfaces thanks to a functional integration with its suppliers, the general contractor company gets better to answer to different competitive approaches than its competitors, in a more and more disputed market (by quality, costs, time, technologies etc.). Furthermore, in the deeply changing scenario presently faced by the building sector actors, subcontractors become one of the main agents for such companies. In this context of news paradigms, this research aims to provide a better understanding of the internal functional integration\'s concerning the several processes (or departments) involved in the relationship of the general contractor company with its subcontractors. This integration is a new condition to be reached for the companies that are looking for improvements (of quality, productivity etc.) in the subcontractors\' management. In this scenario, this work proposes a Process Model for the Management of Subcontractors to be used by general contractor companies. The study is based on a literature review and also on a case study which illustrates how this practice is conducted in three building companies working in Sao Paulo - Brazil. Firstly, the discussion presented is about the process management concepts and its perceptions linked with departmental organizational structures aspects. Another point of the investigation that was approached concerns the best way to understand the strategy of subcontracting, which has been adopted by many construction building companies in Brazil and elsewhere.Finally, the main activities involved in the subcontractors\' management are discussed with the purpose of structuring a flow management model. This one involves all the steps of the planning, the procurement and the production control process. The research reveals that, in the three general contractor companies investigated, there is a systematic practice concerning subcontractors\' management, mainly due to the implementation of quality management systems (based on the ISO 9000 standards). However, it has been observed that the possibility of the proposition of improvements still exists, regarding the integration among the general planning and the budget process with the procurement process, as well as the lack of harmony between the quality control process and the payment process, or thanks to a clearer responsibility definition among the agents that are involved in the production process as a whole.

Significant Trade Contractor Performance Characteristics as Evaluated by Big-D Construction

The purpose of this research is to determine which aspects, other than price, of trade contractor performance are the most important to the general contractor, Big-D Construction. The impression a trade contractor leaves on the project manager and superintendent provides an indication of their performance. To determine what tasks trade contractors perform that most greatly impact overall perception of the general contractor's project manager and superintendent, hundreds of trade contractors were evaluated in ten separate categories and were then given an overall rating. The correlation between each category and the overall rating was found. The categories were then sorted from highest correlation to lowest. Of the ten categories, professionalism had the highest correlation. Next to professionalism, schedule adherence was found to be most important. All of the next six categories: Coordination with other subs, quality of work, technical knowledge of drawings & specs, project close out (O&M's, punchlist, as-builts), monthly invoices - timely and accurate, and accuracy/timeliness of change orders, all had similar impact on overall performance. Daily clean-up and safety attitude, had the least impact on performance, with safety falling significantly lower than every other category. Overall, being professional, keeping to the schedule and doing good work are most important to project management teams, while keeping the job clean is noticeably less and safety is much less important.

Background: Forecasting is an instrument that the managers rely upon for their anticipations of the future. Subcontractors control their operations according to the forecast volumes provided by the telecom mobile network equipment suppliers. The information in the forecasts is however not sufficient. Purpose: The purpose of this thesis is to identify and test relevant and available market indicators for prediction of future demand fluctuations on the telecom mobile network equipment market. Realisation: During a number of interviews, factors that are driving the network equipment market were clarified. The aim of this part was to identify possible market indicators. Hypotheses were set up to test the chosen indicators. In the second part, the indicators were tested statistically. Finally, the theoretical and logical support of the results was discussed. Result: To predict future movements in network equipment demand, the market indicators should focus on the telecom mobile operators, and their ability, need, and willingness to make new investments. <p>Background: Forecasting is an instrument that the managers rely upon for their anticipations of the future. Subcontractors control their operations according to the forecast volumes provided by the telecom mobile network equipment suppliers. The information in the forecasts is however not sufficient. </p><p>Purpose: The purpose of this thesis is to identify and test relevant and available market indicators for prediction of future demand fluctuations on the telecom mobile network equipment market. </p><p>Realisation: During a number of interviews, factors that are driving the network equipment market were clarified. The aim of this part was to identify possible market indicators. Hypotheses were set up to test the chosen indicators. In the second part, the indicators were tested statistically. Finally, the theoretical and logical support of the results was discussed. </p><p>Result: To predict future movements in network equipment demand, the market indicators should focus on the telecom mobile operators, and their ability, need, and willingness to make new investments.
