Applying Agile methodologies within the context of traditional project governance : - A study of the Volvo Group experience

The nature of software development has changed in last decade. Waterfall or traditional command and control methods have been replaced by Agile methodologies. Agile came as a “solution” to the disadvantages of the waterfall methodology, but using Agile has its own challenges. Due to the attractive characteristics of Agile such as flexibility and short time-to-market, Agile development has been increasingly popular and the number of organisations which have started to move to Agile is growing every day. Implementing new methodologies in any organisation is always a big challenge, especially for large-scale organisations due to their complexity, many different interacting interfaces, strong organisational culture, etc. The nature of these challenges and obstacles changes from different perspectives within an organisation, and each of these perspectives needs to be studied and investigated to ensure a successful transition from traditional approaches to Agile. In this thesis we focus on the project manager and project governance perspectives. We aim to define the success and failure factors that play a key role in moving from traditional approaches to Agile approaches in large-scale organisations. To address these challenges we conducted literature reviews on the latest research in implementing Agile methodologies. To collect our data we used a combination of qualitative and quantitative research methods. We explored both IT project manager and Chief project manager opinions and experiences of the organisations by conducting interviews and questionnaires in our research. The results reveals the difficulty to find proper product owners in the Agile projects. It is challenging to set a product owner who has Agile knowledge and is expert in the project domain. Specialized training and coaching for product owners is mentioned as one of the solutions that could be provided for this challenge. “Distributed teams”, “Lack of focus on the business side” and “Weak coaching and support” are some of the other critical areas which have been presented by the participants in the interviews and survey in this study. The main conclusion is that in order to have a successful transition to Agile approaches, the Agile mind-set should be set in all different part in an organizations, not only the development side and also that everyone have to understand “Why” Agile is beneficial. Also the communication of lessons learnt and feedback should be strong and effective in order to avoid repetition of the same mistakes. In addition, specialized training and coaching for different roles within the period of the development is necessary to ensure the successful adoption of Agile. / Synen på mjukvaruutveckling har förändrats under det senaste decenniet; Vattenfalls- eller traditionella kommando- och styrmetoder har ersatts av Agila metoder. Agila utvecklingsmetoder kom som en "lösning" till nackdelarna med vattenfalls metodiken, men användning av Agila metoder har sina egna utmaningar. På grund av Agila metoders attraktiva egenskaper såsom flexibilitet och kort tid till marknaden, har denna typ av utveckling blivit alltmer populärt och antalet organisationer som har börjat flytta till Agila metoder växer varje dag. Att genomföra nya metoder i en organisation är alltid en stor utmaning. Särskilt för stora organisationer på grund av deras komplexitet, med tanke på många olika samverkande gränssnitt, stark organisationskultur, etc. Karaktären på dessa utmaningar och hinder ändras från olika perspektiv inom en organisation, och vart och ett av dessa perspektiv behöver studeras och undersökas för att säkerställa en framgångsrik övergång från traditionella metoder till Agila metoder. I denna avhandling fokuserar vi på projektledare och projektförvaltningsperspektiv. Vi strävar efter att definiera framgångs- och misslyckande faktorer som spelar en nyckelroll i att flytta från traditionella metoder till Agila metoder i storskaliga organisationer. För att möta dessa utmaningar genomfört vi dessutom en litteraturstudie av den senaste forskningen om införande av Agila metoder. För att samla våra data vi använt en kombination av kvalitativa och kvantitativa forskningsmetoder. Vi utforskade både projektledare för IT och chefs-projektledare sidor av organisationer genom intervjuer och enkäter i vår forskning. Resultaten visar den kritiska roll produktägare utgör i Agila projekt. Det är en utmaning att tillsätta en korrekt produktägaren som har Agile kunskap och är expert i projektet domänen. Specialiserad utbildning och coaching för produktägare nämns som en av de möjliga lösningar som finns för denna utmaning. "distribuerade team", "brist på fokus på affärssidan" och "Svag coachning och support" är några av de andra viktiga områden som har lagts fram av deltagarna i intervjuerna och undersökning i denna studie. Den viktigaste slutsatsen är att för att få en lyckad övergång till Agila metoder bör Agilt tänkande tillämpas i alla delar i en organisations, inte bara utvecklingssidan, utan alla måste förstå "varför" Agila metoder är fördelaktigt. Även överföring av lärdomar och återkoppling bör vara stark och effektiv för att undvika återkommande samma misstag. Dessutom, specialiserad utbildning och coaching för olika roller och inom den tidsfrist för utvecklingen är nödvändig för att säkerställa ett framgångsrikt antagande av Agila arbetsmetoder.

Improved effort estimation of software projects based on metrics

<p>Saab Ericsson Space AB develops products for space for a predetermined price. Since the price is fixed, it is crucial to have a reliable prediction model to estimate the effort needed to develop the product. In general software effort estimation is difficult, and at the software department this is a problem.</p><p>By analyzing metrics, collected from former projects, different prediction models are developed to estimate the number of person hours a software project will require. Models for predicting the effort before a project begins is first developed. Only a few variables are known at this state of a project. The models developed are compared to a current model used at the company. Linear regression models improve the estimate error with nine percent units and nonlinear regression models improve the result even more. The model used today is also calibrated to improve its predictions. A principal component regression model is developed as well. Also a model to improve the estimate during an ongoing project is developed. This is a new approach, and comparison with the first estimate is the only evaluation.</p><p>The result is an improved prediction model. There are several models that perform better than the one used today. In the discussion, positive and negative aspects of the models are debated, leading to the choice of a model, recommended for future use.</p>

Quantitative Assessment Of Software Development Project Management Issues Using Process Simulation With System Dynamics Elements

The complexity of software development projects makes estimation and management very difficult. There is a need for improved cost estimation methods and new models of lifecycle processes other than the common waterfall process. This work has developed a new simulation model of the spiral development lifecycle as well as an approach for using simulation for cost and schedule estimation. The goal is to provide a tool that can analyze the effects of a spiral development process as well as a tool that illustrates the difficulties management faces in forecasting budgets at the beginning of a project which may encourage more realistic approaches to budgetary planning. A new discrete event process model of the incremental spiral development lifecycle approach was developed in order to analyze the effects this development approach has on the estimation process as well as cost and schedule for a project. The input data for the key variables of size, productivity, and defect injection rates in the model was based on analysis of Software Engineering Laboratory data and provided for analysis of the effects of uncertainty in early project estimates. The benefits of combining a separate system dynamics model with a discrete event process models was demonstrated as was the effects of turnover on the cost and schedule for a project. This work includes a major case study of a cancelled NASA software development project that experienced cost and schedule problems throughout its history. Analysis was performed using stochastic simulation with derived probability distributions for key software development factors. A system dynamics model of human resource issues was also combined with the process model to more thoroughly analyze the effects of turnover on a project. This research has demonstrated the benefits of using a simulation model when estimating to allow for more realistic budget and schedule determination including an interval estimate to help focus on the uncertainty of early estimates.

Exploring Impact of Project Size in Effort Estimation : A Case Study of Large Software Development Projects

Background: Effort estimation is one of the cornerstones in project management with the purpose of creating efficient planning and the ability to keep budgets. Despite the extensive research done within this area, one of the biggest and most complex problems in project management within software development is still considered to be the estimation process. Objectives: The main objectives of this thesis were threefold: i) firstly to define the characteristics for a large project, ii) secondly to identify factors causing inaccurate effort estimates and iii) lastly to understand how the identified factors impact the effort estimation process, all of this within the context of large-scale agile software development and from the perspective of a project team.Methods: To fulfill the purpose of this thesis, an exploratory case study was executed. The data collection consisted of archival research, questionnaire, and interviews. The data analysis was partly conducted using the statistical software toolStata.Results: The definition of a large project is from a project team’s perspective based on high complexity and a large scope of requirements. The following identified factors were identified to affect the estimation process in large projects: deficient requirements, changes in scope, complexity, impact in multiple areas, coordination, and required expertise, and the findings indicate that these are affecting estimation accuracy negatively. Conclusions: The conclusion of this study is that besides the identified factors affecting the estimation process there are many different aspects that can directly or indirectly contribute to inaccurate effort estimates, categorized as requirements, complexity, coordination, input and estimation process, management, and usage of estimates.

What characteristics are suited to help choosing traditional or agile project management methods for software development projects?

Nowadays, the nature of the projects has changed to be unique, uncertain, ambiguous,complex and innovative. It becomes hard to plan in advance the project progress, asdeviations from plans and unpredictable changes occur more frequently. This can bespecifically observed in the software development industry which needs to constantlymeet customers’ rapidly changed requirements. Traditionally, software projects aredeveloped through a plan-driven approach which emphasizes an overall project plan andcontrol process in terms of project management. Recently, this has been challenged byagile approach that focuses on flexibility to quickly meet changing requirements, andthese new agile methods provoked huge interest and got more and more popular andwidely applied especially in IT industry. However, the popularity does not mean theagile methods have advantage over traditional plan-based project management methods.In fact, both methods have own advantages and disadvantages and cannot be fullyreplaced by each other. Therefore, it becomes important and necessary for companymanagement to know how to select a suitable method for the new software developmentproject to get the maximum benefits.The purpose of this study is to describe different project management methods(traditional plan-driven and agile methods) and their various consequences for themanagement of software-development projects. Additionally, a more practical purposeis to suggest on what grounds a choice between methods may be made. Morespecifically, this research aims to provide the possible solution on how to selecttraditional plan-driven or agile project management method for managing a newsoftware development project. The research conducted a qualitative study in a casecompany of IT industry through several semi-structured interviews and questionnaireswith experienced and knowledgeable employees. It started with the analysis andcomparison of traditional and agile project management methods’ characteristics andapplication domains based on two specific examples (PROPS and Scrum) selected fromtraditional and agile project management methods respectively, in order to identify a setof preliminary outstanding characteristics which could be used to help IT company tochoose project management methods for new software development projects. Theempirical data obtained from interviews of case company was investigated to verifythese characteristics based on the literature review, and further adjusted thecharacteristics identification. After going through the whole research process, finallyresearchers identified the most suitable characteristics that were important both intheory and practice to examine on what ground a software development company needsto base the selection of project management methods. These suitable characteristics are:Project Complexity, Communication, Competencies and Requirements, in order to helpselect the best management way for the specific project.

Anpassning av Scrum-metod : För förbättrade mjukvaruutvecklingsprojekt

Mjukvaruutveckling kräver bra arbetsmetoder för att man ska kunna leverera effektivt och välfungerande mjukvara. För att lyckas med detta behöves en bra arbetsmetod som de kan arbeta efter. Agila metoder blir mer populära att arbeta med när det gäller mjukvaruutveckling i dagens teknikföretag. Fler företag går över att arbeta efter agila metoder med projekt istället för den traditionella vattenfallsmetoden. Anledningen till detta är att fler och fler företag misslyckas att leverera projekten i tid med vattenfallsmetoden vilket medför mer kostnader för företag. Agila metoder hjälper däremot företag att få struktur som leder till bättre arbetssätt som i sin tur resulterar i att projekten blir avslutade i tid. Denna studie undersökte användning och anpassningar av agila metoden Scrum på en bank och om detta har medfört några förbättringar i arbete med mjukvaruutvecklingsprojekt. Undersökningen genomfördes med hjälp av intervjuer med Scrummästare, Agila coacher, produktägare samt chefer som arbetar med Scrum-metoden. Resultatet visar att agila metoden Scrum ger mer struktur samt transparens till projekt. Anpassningar till produktägarrollen på företaget har medfört att rätt uppdrag blir prioriterade och teamen får en tydlig backlogg att arbeta efter. Arbetet enligt Scrummetoden har hjälpt team att få en tydlig struktur och ökat leverans av projekt. / Software development requires good working methods to be to deliver efficient and effective software. To achieve this, companies require a good working method that they can work with. Agile methods are becoming more popular to work with when it comes to software development in today's technology companies. More companies are beginning to work with agile methods for project management instead of the traditional waterfall method. The reason for this is that more and more companies fail to deliver projects on time with the waterfall method, which means more costs for companies. This study examined the usage and customization of agile method Scrum in a bank, and if this has led to some improvements in the work of software development projects. The investigation was conducted through interviews with Scrum Master, Agile coaches, product owners and managers who work with the Scrum method. The result shows that the agile method Scrum provides more structure and transparency to projects. Adaptations to the product owner role in the company has led to that right assignment are prioritized and teams get a clear backlog to work with. The work with the Scrum method has helped the team to have a clear structure and increased delivery of projects.

Modelling the critical success factors of agile software development projects in South Africa

There are several critical success factors suggested for why agile software development projects succeed, including organisational and process factors. Although there are an increasing number of identified critical success factors, IT professionals lack the modelling techniques and the theoretical framework to help them meaningfully understand their influences. To solve this problem, this study developed a model by employing the following theories: Theory of Reasoned Action (TRA), Theory of Planned Behaviour (TPB), and Unified Theory of Acceptance and Use of Technology (UTAUT) to create a fit model for agile software development projects. The research sought to answer the question: What are the critical success factors that influence the success of agile software development projects? The literature review considers the continued failure of agile and traditional software development projects which have led to the consideration of, and dispute over, critical success factors — the aspects most vital to a methodology’s success. Though TRA, TPB and UTAUT have previously been applied to agile methodologies, empirical models have not been completely integrated to develop a fit model. This research sought to fill this gap. Data was collected in South Africa through a web-based survey using structured questionnaires and an interview guide. Face-to-face interviews were done to identify the critical success factors in agile projects. The data was captured and analysed for descriptive statistics, convergent and discriminant validity, composite and internal reliability, and correlation in order to inform the structural equation modelling (SEM). SEM was used to test the research model and hypotheses to answer the research questions. The results informed development of a comprehensive model that could provide guidelines to the agile community. The study contributes towards understanding the critical success factors for agile projects. It examined direct, indirect and moderating effects, and the findings contribute towards developing a framework to be used by agile professionals. These key result shows that organisational factors have a great influence on performance expectancy characteristics. To ensure success of agile projects, managers are advised to focus on the effect of the organisation’s environment, culture and policies on performance and effort expectancy. / School of Computing / Ph.
