Capital Express SAC es una empresa que inicia actividades en Perú desde el año
2018. Está enfocada en brindar servicios de factoring, opción de financiamiento que permite
a las empresas obtener liquidez inmediata por las facturas que tengan por cobrar a través de
entidades especializadas. El servicio está dirigido principalmente para las micros, pequeña y
mediana empresa a nivel nacional. Desde el año 2019 como parte de sus fortalezas conformó
parte de la APEFAC (Asociación Peruana de Factoring). La empresa tiene alta experiencia en
el rubro desde el año 2009 donde se fundó la casa matriz en Chile, como parte de su
crecimiento y en búsqueda de otorgar capital de trabajo para pymes mediante factoring a una
porción de la población desatendida en el norte del Perú, marzo 2022 se apertura la primera
sede en Trujillo.
El objetivo de este business consulting es identificar el problema principal el cual no
permite a Capital Express alcanzar sus objetivos. Para encontrar este problema clave se
dieron diversas reuniones entre el grupo de consultores y los representantes de la
organización, se utilizó diferentes metodologías y herramientas tales como la matriz de
Complejidad versus Beneficio. Se realizó el Diagrama de Ishikawa para presentar las causas
del problema y a través de las entrevistas y encuestas se realizaron los análisis cualitativos
como cuantitativos. Se logró determinar las razones que originaron el problema clave,
considerando como tal la ausencia de una metodología adecuada para la gestión de los riesgos
operativos en toda la entidad. Estos resultados fueron contrastados con las gerencias de
Capital Express involucradas en esta consultoría, teniendo como resultado la aprobación de la
matriz y sus conclusiones. La consultoría realizada, se enfoca en proponer la elaboración e implementación de
un plan de gestión de riesgos operativos tomando como referencia el marco normativo ISO
31000:2018 para que la empresa pueda lograr sus objetivos estratégicos en el área de
operaciones. Para el cual se contempla una inversión de S/ 734,306, teniendo una tasa de
retorno de inversión de 215 % y un VAN de S/.7,205,338 / Capital Express SAC is a company that started activities in Peru since 2018. It is

different methodologies and tools were used, such as the Complexity versus Benefit matrix.
The Ishikawa Diagram was made to present the causes of the problem and through the
interviews and surveys the qualitative and quantitative analyzes were carried out. It was
possible to determine the reasons that originated the key problem, considering as such the
absence of an adequate methodology for the management of operational risks throughout the
entity. These results were compared with the Capital Express management area involved in
this consultancy, it resulted in the approval of the matrix and its conclusions. The consultancy carried out focuses on proposing the preparation and implementation
of an operational risk management plan taking the ISO 31000:2018 regulatory framework as
a reference so that the company can achieve its strategic objectives in the area of operations.
Therefore, an investment of S/ 734,306 per year is contemplated for the first year, having a
rate of return on investment of 215 % and a NPV of S/ 7,205,338.

con la llegada a Tacna de Jeff Thielman, con la finalidad de ofrecer una educación de calidad
a los niños y adolescentes trabajadores en esa ciudad. Actualmente tiene el nombre de
Asociación Centro Cristo Rey del Niño y Adolescente (CCRNA). La finalidad del presente
Bussines Consulting es afrontar las principales problemáticas de la institución, y como grupo
se plantearon alternativas de solución para poder cumplir con los objetivos corto y largo plazo.
El entorno de la institución ha sido fortalecido por estar asociada a instituciones de los Jesuitas,
así también la Asociación Centro Cristo Rey del Niño y Adolescente está constituida
legalmente y le permite estar libre de impuestos; para lograr los objetivos el grupo de trabajo
consideró aplicar las oportunidades que ofrece el entorno como lo son el alcance de nuevas
tecnologías, contar con un mayor número de profesionales enfocados a la sociología y
psicología, y las alianzas entre organizaciones sin fines de lucro en lucha contra la pobreza.
Las problemáticas son variables en las distintas y las causas de igual manera. Para ello se
analizó a través de una matriz de Priorización Causa raíz donde relacionando la factibilidad y
beneficio se concluyeron que las causas principales se encuentran en las áreas de técnicas, la
falta de productividad y rotación. Finalmente, nuestras alternativas de solución plantearon
contar con mayores recursos económicos para poder solucionar con las principales
problemáticas y así alcanzar los objetivos al corto y largo plazo planteados. Nuestra propuesta
contempla un plan de inversión de S/. 94.125 en el primer año, teniendo un TIR de 52.22% y

HOMECENTERS PERUANOS S.A. (PROMART), es una empresa que pertenece al
grupo INTERCORP con más de 11 años dedicada al mejoramiento del hogar en el mercado
peruano. El objetivo de la presente consultoría fue identificar el problema principal que
impide a la empresa alcanzar sus metas en su sede de la tienda Pisco, así como proponer las
alternativas de solución. Utilizando la Matriz de Complejidad versus Beneficio, se determinó
que el problema central de la tienda Promart Pisco fue la baja recomendación de los clientes
la cual es medida con el indicador denominado Net Promoter Score (NPS). La meta mínima
establecida por la compañía es de 40% sin embargo, la empresa registró una contracción de
este indicador desde el 2020. Luego de la revisión literaria y de las reuniones sostenidas con
la Gerencia, Subgerentes, Jefes y Empleados; se elaboró el diagrama de espina de pescado
Ishikawa la cual permitió determinar las principales causas raíz del problema que fueron: (a)
insuficientes horas de inducción al personal nuevo, (b) bajo rendimiento de los consultores,
(c) deficiente cumplimiento de los protocolos de atención al cliente por parte de consultores,
prevencionistas y promotores de marca, (d) falta de mandos medios para gestionar a los
consultores de ventas y (e) falta de tratamiento y reducción de las mermas. Las iniciativas
propuestas para afrontar el problema fueron: (a) replantear la descripción de puesto y
remuneración como estímulo para los gestores logísticos, (b) mejorar los protocolos de
manejo de mermas, (c) desarrollar un plan de capacitación integral de los consultores
enfocado a la atención del cliente, y (d) incorporación de dos nuevas posiciones para la gestión de mermas y la atención al cliente. Con lo expuesto, se propone incrementar el NPS
por sobre el 40% y con ello mejorar la rentabilidad de la tienda Promart Pisco. / HOMECENTERS PERUANOS S.A. (PROMART), is a company that belongs to the

Peruvian family’s homes. The goal of the consultancy study was to identify the main problem
that prevents Promart Pisco not to reach its annual goals as well as to propose the solution
alternatives. Through the Complexity versus Profit Matrix, it was possible to identified that
the low recommendation of customers which is a measured with the indicator called Net
Promoter Score (NPS) was the central problem of Promart Pisco. This indicator was below
40% of the minimum acceptable, that meant an important amount of detractor’s customers
were registered as people with high probability of not recommending Promart Pisco as a good
company for their friends and families. The diagram of Ishikawa fishbone was developed
which allowed to determine the main root causes of the problem: (a) insufficient hours of
induction to the new staff, (b) low performance of the sales consultants, (c) poor compliance
with customer care protocols by sales consultants, preventers, and brand promoters, (d) lack
of supervision of sales consultants and (e) lack of management and reduction of wastage. The
solution proposed were: (a) rethinking job descriptions and remuneration as a stimulus for
warehouse workers; (b) improving damaged products management protocols; (c) consider a
training plan for consultants focused on customer service, and (d) incorporate two new
positions for damaged products management and customer service supervision. The two
solutions proposals were chosen through the alternative solution matrix in base of cost, benefit, opportunity, impact, and time. With the two solutions chosen it shall expect to
increase the NPS by over 40% and thus improve the profitability of the Promart Pisco store in
30%.

La empresa SLAKER S.R.L. está constituida en la ciudad de Piura, y comenzó sus
actividades en 2010 dedicándose inicialmente a los servicios de compra venta y alquiler de
baños portátiles, compra venta y alquiler de carpas portátiles, compra venta de toda clase de
bebidas, realización de actividades para espectáculos no deportivos, atención de banquetes y
todo tipo de compromisos sociales, alquiler de menaje de cocina para realización de todo tipo
de actividades sociales; así como la organización y promoción de eventos artísticos, con
artistas nacionales e internacionales y otras actividades afines al objeto social. En los últimos
años le ha sumado a su línea de servicios, la succión de pozos sépticos en Piura y el recojo,
segregación y traslado de residuos peligrosos y no peligrosos.
Se llevaron a cabo diversas entrevistas con el gerente general, el jefe de operaciones,
el jefe de seguridad y medio ambiente y la jefa de recursos humanos, con la finalidad de
determinar el problema principal de SLAKER S.R.L. En base a lo anterior y a toda la
información recopilada de SLAKER S.R.L se concluyó que el problema fundamental es la
deficiente gestión por procesos y falta de herramientas de gestión. Así mismo, las tres causas
subyacentes al problema principal resultaron ser: la falta de herramientas de orientación
estratégica, marketing y gestión de proyectos, la falta de estandarización de procesos, y la
falta de software de gestión de costos.
Culminada la etapa anterior, se desarrollaron las etapas del análisis interno y externo,
el reconocimiento de conceptos o definiciones y el marco teórico que define las cinco
alternativas de solución al problema principal, de acuerdo al siguiente orden: la
implementación de herramientas de gestión estratégica, la implementación de la gestión
basada en un enfoque de procesos, la implementación de estrategias de marketing mix, la
implementación de software expediente electrónico, la implementación de tablero de mando
integral. Conforme a lo anterior, se diseñó un cronograma de Gantt, en el cual se propusieron
los plazos estimados para la implementación de todas las alternativas de solución. Así mismo
se desarrollaron entregables para cada una de estas alternativas, en los cuales se detallaron los
recursos necesarios para su implementación.
Con la finalidad de sustentar los beneficios cuantitativos derivados de las alternativas
de solución planteadas, se desarrolló el correspondiente análisis económico, mediante el cual
se determinó que el proyecto propuesto era viable financieramente tanto en un escenario
optimista, como pesimista. De esta manera, para el caso del escenario optimista se obtuvo un
VAN de S/. 659,477.32, un TIR de 55.00% y un período de recuperación de cuatro años;
mientras que el escenario pesimista supone un VAN de S/. 38,823.75, un TIR de 13.33%, y
un período de recuperación de cinco años. / The company SLAKER S.R.L is constituted in the city of Piura, and began its

In accordance with the above, a Gantt schedule was designed, in which the estimated

In order to support the quantitative benefits derived from the proposed solution
alternatives, the corresponding economic analysis was developed, through which it was

El aumento exponencial de la demanda de energía eléctrica producido en los últimos veinte años
debido a la utilización de recursos fósiles en la generación de energía es una realidad que alarma
a toda la comunidad internacional por las graves consecuencias que produce para el medio
ambiente. Frente a ello, la eficiencia energética surge como una de las principales alternativas
para reducir las emisiones de CO2 y de gases de efecto invernadero.
Es en este punto donde Malcom S. A. identifica una oportunidad de diversificar sus servicios y
solicita al equipo de tesis diseñar una propuesta de solución innovadora. Utilizando la
metodología de Design Thinking se diseñó la propuesta “Malcom Energy” la cual consiste en un
servicio de consultoría en eficiencia energética dirigido a micro, pequeñas y medianas empresas
industriales. La deseabilidad de la solución se comprobó mediante el desarrollo de entrevistas y
encuestas donde los potenciales clientes se mostraron interesados en contratar el servicio al
precio establecido como referencia. Asimismo, su factibilidad fue demostrada mediante el
análisis detallado del plan operativo y el plan de marketing diseñado para la propuesta. Por
último, las pruebas de viabilidad financiera realizadas a partir de un flujo de caja proyectado a 5
años mostraron se obtiene un VAN de S/. 1,536,101.85 y un TIR de 67%. También se realizaron
simulaciones de Montecarlo para validar las hipótesis de deseabilidad, facticidad y viabilidad.
Por último, se demostró que la propuesta tiene un impacto a nivel social pues se alinea con los
ODS 7 (Energía asequible y no contaminante) y 9 (industria, innovación e infraestructura). En
esa línea, posee un índice de relevancia social de 80% en el ODS 7 y 50% en el ODS 9. Por
último, el VAN Social es 4,108,894 USD. / The exponential increased demand for energy resources produced in the last twenty years, due to
the use of fossil resources for power generation is a reality that alarms the entire international
community due to the serious consequences that it produces for the environment. Faced with
this, energy efficiency emerges as one of the main alternatives to reduce CO2 and greenhouse
gas emissions.
It is at this point that Malcom S. A. identifies an opportunity to diversify these services and asks
the thesis team to design an integral innovative solution proposal. Using the Design Thinking
methodology, "Malcom Energy'' proposal was designed. This consists of an energy efficiency
consulting service aimed at micro, small and medium-sized industrial companies. The
desirability of the solution was verified through the development of interviews and surveys,
where potential clients were interested in contracting the service at the price established as a
reference. Likewise, its feasibility was demonstrated through the detailed analysis of the
operational plan and the marketing plan designed for the proposal. Finally, the financial viability
tests carried out based on a projected cash flow for 5 years showed that a NPV of S/.
1,536,101.85 and an IRR of 67%. Montecarlo simulations were also performed to validate the
hypotheses of desirability, facticity and viability. Finally, it was shown that the proposal has an
impact at the social level, since it is aligned with SDG 7 (Affordable and non-polluting energy)

UNIMAQ S.A. es una empresa con gran respaldo financiero, perteneciente al grupo
económico Ferreycorp, lo cual le concede grandes oportunidades de posicionamiento y
estrategia. El objetivo principal de la consultoría es determinar el problema central de la
empresa y plantear las soluciones necesarias para la gestión de inventarios antiguos. Luego de
haber identificado la situación general de la empresa, donde se abordó el modelo de negocio
mediante CANVAS; se procedió a determinar la misión, visión y valores, como eje principal
de la tesis. Para el cumplimiento de los objetivos fue necesario diversos estudios como: El
análisis externo PESTE, las cinco fuerzas de Porter, oportunidades y amenazas, análisis
interno AMOFHIT, fortalezas y debilidades, matriz de complejidad versus beneficio, análisis
de causa raíz, entre otras metodologías.
Luego de la identificación de problemas, se determinó que los inventarios antiguos
son el problema clave a tratar por una amplia diferencia; se concluyó, luego de la valoración
de los cuatro problemas analizados. Por ende, se está planteando medidas para la venta y/o
alquiler de los mismos, de esta manera, prescindir de ellos, ya que generan perjuicio a la
economía de UNIMAQ S.A. En ese aspecto, se elaboró un conjunto de pasos para
implementar cada alternativa de solución, se estableció el Gantt de actividades, factores
claves de éxito, Balanced Scorecard, Análisis de inversión para la implementación y
presupuesto de costos. Posteriormente, se logró determinar beneficios de carácter cualitativo
y cuantitativo. Con relación al beneficio cualitativo, la aplicación de las alternativas
innovadoras, representarán entregables documentados y estandarizados, que integrarán el
sistema de control de la calidad. Luego se analizaron dos escenarios financieros: Escenario
optimista, el VAN es S/ 467,340.27, la TIR es 59.10% y el tiempo en el cual se recuperará la
inversión se da en el 3° año. En contraste, en el escenario con enfoque pesimista, el VAN es
S/ 30,093.24, la TIR es 29.18% y la recuperación de lo invertido se da en el 5° año. / UNIMAQ S.A. is a company with great financial support, belonging to the Ferreycorp

solution alternative, the Gantt of activities, key success factors, Balanced Scorecard,
Investment Analysis for the implementation and cost budget were established. Subsequently,
it was possible to determine qualitative and quantitative benefits. In relation to the qualitative
benefit, the application of the innovative alternatives will represent documented and
standardized deliverables, which will integrate the quality control system. Two financial
scenarios were then analyzed: Optimistic scenario, the NPV is S/ 467,340.27, the IRR is
59.10% and the time in which the investment will be recovered is in the 3rd year. In contrast,
in the scenario with a pessimistic approach, the NPV is S/ 30,093.24, the IRR is 29.18% and

Compañía Nacional de Chocolates de Perú SA (CNCH), anteriormente Winter´s, es una
empresa que cuenta con 39 años de historia en el mercado peruano. Su modelo de negocio
persigue la creciente generación de valor basado en calidad, servicio y precio; de aquí se
despliega la estrategia de operaciones y cadena de suministros.
La gerencia de operaciones congruente con el interés corporativo de desarrollar la mejora
continua en los procesos ha ido experimentando cambios importantes durante los últimos
años con el objetivo de crear valor dentro de la organización, y es así como en el 2020 se
implementa la metodología S&OP y en paralelo Demand Driven MRP modelo operacional.
Estas implementaciones han fortalecido el abastecimiento oportuno de insumos para la
producción, además, de estar alineadas a las necesidades del mercado. A la fecha CNCH ha
ejecutado proyectos enfocados en mejorar la experiencia del consumidor e identificar
productos con mayor rentabilidad.
Pese a las grandes mejoras logradas se evidencia un nivel de servicio bajo del 95.91%,
ocasionado principalmente por la imprecisión en la demanda del 37%; este trabajo plantea
llevar a otro nivel el proceso de implementación de la metodología Demand Driven.
Actualmente CNCH se encuentra en la etapa dos, que es el nivel operativo del Demand
Driven; se requiere llevarlo a la etapa tres Demand Driven Adaptative Enterprise; que
permitirá generar flujo en entornos BANI. Para lograr este objetivo se plantean las siguientes
iniciativas (a) formación del equipo de trabajo Demand Driven S&OP (DDS&OP), (b)
Generación del buffer de habilidades, (c) definir los rangos relevantes, (d) definición de los
elementos de DDS&OP, (e) definición de los medidores tácticos, y (f) tecnología de la
información. Lograr la implementación de la etapa tres del Demand Driven supone resultados
favorables para la compañía tales como mejora del nivel de servicio del 95.91% al 97% y
precisión de la demanda del 37% al 45%, representando un ahorro de S/ 482,986. / National Chocolate Company of Peru SA (CNCH), formerly Winter's, is a company with 39

Operations management has undergone significant changes in recent years that are consistent
with the corporate interest in developing continuous improvement in processes. As a result,
the S&OP methodology and Demand Driven MRP operational model were implemented in

These innovations have improved the timely supply of industrial inputs while also being in
line with consumer demands. Up to this point, CNCH has carried out initiatives aimed at
enhancing the customer experience and locating goods with higher profitability.
Despite the significant progress achieved, a low service level of 95.91% is still noticeable,
primarily due to the demand's 37% imprecision. This study proposes to advance the Demand
Driven methodology's implementation process. The Demand Driven enterprise is currently in

El objetivo de la presente consultoría es definir el problema principal que viene
afectando a la Coopac San José de Cartavio, esto se analizado mediante la revisión integral de
la entidad para brindar propuestas de solución a los problemas que presenta. En este sentido,
producto del análisis se ha identificado como problema principal que viene afectando a la línea
del negocio como a los productos microfinancieros activos y pasivos en los tipos de productos
que ofrece la Cooperativa, relacionados con el riesgo crediticio en el proceso de admisión,
evaluación y recuperación. Por ello, para brindar una solución a la problemática de la
Cooperativa, el equipo tuvo que apoyarse de literatura relacionada para la investigación,
teniendo que plantear un diagrama de causa-efecto para revelar cuales son las principales
causas del problema señaladas como claves que vienen afectando el deterioro de los
indicadores de gestión para que esta sea competitiva como (i) equilibrar la composición de la
Cartera por tipo de crédito, (ii) optimizar el indicador de rentabilidad, (iii) mejorar los ratios
de solvencia y liquidez y (iv) reducir los ratios de mora, car y cobranza judicial. En este
sentido, se proponen siete enfoques que permitan dar solución como son: (a) actualizar marco
normativo, (b) confeccionar plan estratégico del negocio, (c) brindar capacitación enfoque
riesgo crediticio, (d) realizar seguimiento al registro de información, (e) definir plan de
inversiones en equipos y tecnología, (f) desarrollar campañas de seguimiento y recuperación
de créditos, y (g) mantener una comunicación permanente con la SBS para evitar malas
prácticas. Asimismo, se evaluaron los indicadores financieros para prospectar la tendencia en
relación con los cambios del entorno del sector. / The objective of this consultancy is to define the main problem that has been affecting
the Coopac San José de Cartavio, this is analyzed through the comprehensive review of the
entity to provide proposals for solutions to the problems it presents. In this sense, the analysis
has identified as the main problem that has been affecting the line of business as active and
passive microfinance products in the types of products offered by the Cooperative, related to
credit risk in the process of admission , evaluation and recovery. Therefore, to provide a solution
to the problem of the Cooperative, the team had to rely on related literature for the research,
having to propose a cause-effect diagram to reveal which are the main causes of the problem
indicated as keys that have been affecting the deterioration of management indicators so
that it is competitive, such as (i) balancing the composition of the Portfolio by type of credit,
(ii) optimizing the profitability indicator, (iii) improving solvency and liquidity ratios and (iv)
reducing the NPA, CAR and judicial collection ratios. In this sense, seven approaches are
proposed to provide solutionssuch as: (a) updating the regulatory framework, (b) preparing a
strategic business plan, (c) providing training with a credit risk approach, (d) monitoring the
registration of information, (e) defining investment plan in equipment and technology, (f)
developing credit monitoring and recovery campaigns, and (g) maintain permanent
communication with the SBS to avoid malpractice. Financial indicators were also evaluated
to forecast the trend in relation to changes in the sector's environment.
