Con operaciones en más de 140 países en el mundo, Wilhelm Layher GmbH & Co.KG
es considerada como el mayor productor mundial de sistemas de andamios modulares. Por
más de 70 años su nombre ha sido sinónimo de prestigio y calidad. En esta línea de acción
Layher Perú su sede en Perú tiene 13 años liderando el mercado, y se ha constituido en una
de las operaciones más rentables en Sudamérica y será el foco del estudio. La empresa cuenta
con seis locaciones distribuidas en el país, demostrado así su eficacia operacional.
El proceso de la investigación se desarrolló realizando visitas a campo, entrevistas a
diferentes colaboradores de la organización, a los gerentes de línea, a un Director y al CEO;
se identificó que la problemática de la organización gira en torno a cuatro aspectos: (1)
limitada diversificación en los sectores atendidos, (2) necesidad de alineación del proceso de
gestión del talento humano con las necesidades a largo plazo, (3) estructura organizacional
rígida que dificulta enfrentar nuevos retos, y (4) la necesidad de integración de los sistemas
internos a través de herramientas digitales de gestión. Asimismo, luego de un análisis de
causa raíz se identificó que el problema central de Layher Perú es la necesidad de realizar un
cambio estratégico y de capacidades organizacionales que le permita alcanzar una
gobernanza estructural de enfoque integrador orientado a alcanzar una operación más ágil,
dinámica y adaptativa, con miras a generar ventaja competitiva sustentable.
En base al análisis externo e interno que incluyó los sucesos ocurridos en la emergencia
sanitaria del COVID-19, y de una minuciosa revisión de literatura, se elaboró una propuesta
de carácter holístico que consta de cinco planes articulados entre sí: (1) gestión del talento
humano, (2) desarrollo de capacidades dinámicas basadas en la gestión del conocimiento, (3)
cultura de innovación y gestión del cambio, (4) generación de valor para los stakeholders, y
(5) la inclusión de la digitalización en el modelo de negocios. Como resultado, se espera que

is regarded as the world's largest producer of modular scaffolding systems. For more than 70

Peru has been leading the market for 13 years and has become one of the most profitable
operations in South America. The company has six locations distributed throughout the
national territory, thus demonstrating its operational efficiency.
After conducting field visits, interviews with different collaborators of the organization,
line managers, the CEO, and even one of the directors; it was identified that the
organization's problems revolve around four aspects: (1) limited diversification in the sectors
served, (2) need to align the human talent management process with long-term needs, (3) a
rigid organizational structure that makes it difficult to face new challenges, and (4) need to
integrate internal systems through digital management tools. Likewise, after a deep root cause
analysis, it was identified that Layher Peru's central problem is the need to make a strategic
change and organizational capabilities that will allow it to achieve structural governance with
an integrative approach aimed at achieving a more agile, dynamic and adaptive operation,
with a view to generating sustainable competitive advantage.
Based on the external and internal analysis that included the events that occurred during
the COVID-19 health emergency, and a thorough review of the literature. A proposal of a
holistic nature was drawn up, consisting of five plans articulated among themselves (1)
management of human talent, (2) development of dynamic capacities based on knowledge
management, (3) culture of innovation and change management, (4) generation of value for
stakeholders, and (5) inclusion of digitalization in the business model. As a result, the

Cervecería del Valle (CDV) es una empresa dedicada a la producción y
comercialización de cerveza artesanal que inicia sus operaciones el 2013. Cuenta con una
planta ubicada en Pachar, distrito de Ollantaytambo en el departamento de Cusco, además de
contar con dos taprooms ubicados en Cusco y Lima. A lo largo de su trayectoria CDV obtuvo
reconocimientos en festivales nacionales e internacionales lo que evidencia sus mayores
fortalezas: calidad e innovación permanente. El core business de CDV es brindar gratas
experiencias a sus clientes en base a su tradición cervecera y variedad de productos
artesanales de alta calidad, cuyo modelo de negocio actual considera ofrecer sus productos
únicamente a través de barriles por medio de canales tradicionales de tipo on-trade.
CDV es consciente que debe afrontar los enormes desafíos que la actual coyuntura
plantea por lo que de acuerdo a las amenazas y oportunidades del entorno y sus fortalezas y
debilidades se realiza el presente business consulting a fin de identificar oportunidades de
mejora y plantear alternativas de solución que le permita ser sostenible y rentable a largo
plazo. Por ello, después del análisis realizado, se identificó que el problema principal de CDV
es su baja participación en el mercado de cervezas artesanales en el país que se explica
principalmente por la ausencia de un plan estratégico. Lo que conllevó a desarrollar las
propuestas enmarcadas en cuatro perspectivas: desarrollo de producto, desarrollo de mercado,
procesos internos y marketing. Para superar el problema descrito se logró identificar
soluciones por cada perspectiva, las cuales están orientadas al cambio del modelo de negocio
considerando el embotellado para los productos terminados, la apertura de taprooms,
implementación de KPI y gestión de marca a través del Branding. La implementación de las
soluciones propuestas representa un total de inversión de S/. 355.900 proyectando que el
market share de CDV pase del 3% actual a 5% para el 2025 aprovechando las instalaciones
existentes. / Cervecería del Valle (CDV) is a company dedicated to production and sales of craft

solutions for each perspective, which are meant at changing business model considering
bottling arrangement for finished products, opening taprooms, KPI implementation and brand
management. The implementation of proposed solutions needs a total investment of

La empresa DIPROFRESC tiene casi una década en el mercado Cajamarquino, se
dedica al procesamiento y comercialización de carne de pollo y res. Es reconocida por la
calidad de sus productos y ha sido quien provee este alimento a una parte de las más
exigentes empresas y hogares de la región.
El objetivo de la presente consultoría es el análisis realizado a la empresa
DIPROFRESC, por tanto, durante su ejecución se identificaron los diferentes problemas
internos y amenazas externas que enfrenta la organización encontrando que el problema
principal es la mala administración del negocio, afectando a éste de manera general. Las
principales causas raíz son la falta de crecimiento en la participación de mercado y la baja
rentabilidad del negocio, estando esta última por debajo de la mitad del sector con sólo un 7%
y esperando un valor aún menor en este 2020 debido a la situación sanitaria del país,
asimismo, como causas de la poca participación de mercado, están la falta de un plan
estratégico que enrumbe el marketing para orientar los recursos de manera eficiente hacia el
posicionamiento de marca y mercado objetivo.
En el presente reporte de consultoría, se ha definido alternativas de solución para
mejorar la situación de mercado y financiera de la empresa, estas principalmente se definen
como, el desarrollo de una estrategia de penetración y de una estrategia interna de gerencia de
procesos para incrementar la productividad. De este modo se estima posicionarse en el
mercado y crecer participando de un 22% en la región y obteniendo un 25% como ROE. Por
último, se concluye que el plan de aplicación de estas estrategias es viable con los recursos
que actualmente tiene la empresa, y que el costo de implementarlas es aceptable en el
horizonte de tiempo postulado, siendo este hasta el final del año 2023. / DIPROFRESC has almost a decade in the Cajamarca market, is engaged in the

The objective of this consultancy is the analysis carried out to the company
DIPROFRESC, therefore during its execution, the different internal problems and external
threats facing the organization were identified, finding that the main problem is the
mismanagement of the business affecting it in a general way. The main root causes are the
lack of growth in market share and the low profitability of the business. the latter is below
half of the sector with only 7% waiting for even lower value in 2020 due to the health
situation of the country, as well as the absence of a strategic plan that guides marketing, to

Implementación de lean manufacturing en el proceso de producción de la empresa Krea MueblesBardales Yunis, Ayhor Katherine, Gastelo Miskulin, Vinka Stephania, Saavedra Latorre, Alejandra, Sanchez Llontop, Julio Henry 15 November 2021 (has links)
Las empresas de la zona norte del Perú están sometidas a afrontar grandes desafíos que les
permita diferenciarse de sus competidores, teniendo como visión la expansión hacia otras
provincias o incluso poder competir con las grandes empresas de la capital. Es por ello que se
realiza la presente consultoría de negocios a la empresa lambayecana Krea Muebles, con la
finalidad de encontrar oportunidades de mejora y ofrecer alternativas de solución que les permita
alcanzar un alto desempeño y rentabilidad a largo plazo. Como primer paso se realizaron
entrevistas a la gerencia y a los colaboradores, así como visitas a la planta de producción y a la
tienda de la empresa, a partir de las cuales se elaboró un diagnóstico de la situación actual; en
éste, se detectaron tres problemas principales: (a) Sobreproducción de cascos en blanco y sofás
semi terminados, representando una pérdida económica de S/. 112,800.00; (b) Movimientos
innecesarios en la fabricación, que implica una pérdida de S/59,895.00 y (c) Tiempos de espera
para el uso de herramientas y maquinaria, con una pérdida de S/90,036.25, los cuales
ocasionaban una pérdida económica total de S/262,731.25 anuales. Posteriormente, se analizaron
los problemas y se diseñó un plan de mejora de procesos mediante el uso de herramientas Lean
Manufacturing con los objetivos de estandarizar los procesos, reducir el tiempo de producción, e
incrementar la eficiencia operativa; con la implementación del plan de mejora, la empresa Krea
Muebles redujo el tiempo de fabricación de 3,543.25 minutos a 660.84 minutos por unidad
fabricada, obteniendo un incremento anual de 184 unidades, que representan un ingreso de
ventas adicional de S/ 580,961.60. Finalmente, se estimó que esta implementación requiere de un
período de seis meses y una inversión de S/ 53,895.00, obteniendo como resultados esperados un
TIR de 42% y VAN de S/ 32,831.25 soles. / Companies in the northern part of Peru are subject to face great challenges that allow them to

La empresa Unión de Cervecerías Peruanas Backus y Johnston (Backus) es una empresa
privada y de consumo masivo líder en la industria cervecera del Perú, perteneciente al grupo
transnacional AB InBev, la cual se dedica a la producción, distribución y comercialización de
cervezas, gaseosas, bebidas nutritivas y agua embotellada. En la actualidad Backus cuenta
con una participación cercana a 16% en el mercado de agua embotellada con la marca de
agua mineral San Mateo. La División de San Mateo tiene su planta ubicada en la provincia
de Huarochirí, donde se extrae y envasa el producto (agua mineral de manantial). El objetivo
de la consultoría fue realizar un análisis de la división e identificar el problema principal que
pudiera estar ocurriendo, siendo este la reducción de su volumen de ventas y, debido a ello se
establecieron tres posibles problemas mediante la metodología design thinking, que fueron (a)
decrecimiento del volumen de las ventas no logrando la meta, (b) desabastecimiento del
mercado en temporada alta y (c) alta rotación de personal. Seguidamente se calificaron los
tres problemas propuestos, hallando que el problema principal era el decrecimiento del
volumen de las ventas no logrando las metas, donde a través de un análisis causa – raíz y la
herramienta focus group, se encontraron las principales causas que estarían generando este
problema, siendo estas (a) la falta de posicionamiento de la marca, (b) la agresiva guerra de
precios bajos de los competidores, (c) el precio elevado de venta por los distribuidores, y (d)
la falta de construcción de premium de la marca. Con las causas halladas se propusieron
soluciones donde a través del Método de valor esperado se llegaron a evaluar y elegir
aquellas que aporten mayor beneficio, con las soluciones halladas se propusieron 14
actividades a ejecutarse con un cronograma de trabajo y una proyección de tres años para
lograr un incremento del 10% anual del volumen de ventas, tomando en consideración la
inversión total de US$3’756,564.02, el cierre de la consultoría fue a enero del 2020. / The company Unión de Cervecerías Peruanas Backus y Johnston (Backus) is a private and

La presente investigación tiene como objetivo principal el análisis realizado a TLI
Almacenes SAC, empresa de servicios logísticos para a la administración y almacenamiento
de mercaderías, donde se identificó una serie de problemas internos y externos que
actualmente afectan las actividades económicas y logísticas que no permiten expandir a la
empresa y lograr una mayor participación en el mercado. Como problema principal se
encontró que TLI Almacenes SAC tiene una inadecuada gestión de su plan de marketing, el
cual genera estancamiento en sus ventas, es decir, sus ganancias anuales son las mismas sin
generar oportunidad de crecimiento debido a que mantiene la misma cartera de clientes y no
cuenta con un plan de expansión de ventas, ni de marketing para dar a conocer su marca a
nivel nacional. En ese sentido, se propone la implementación de un plan de promoción de la
empresa, el diseño y puesta en marcha de un conjunto de estrategias de fidelización de los
clientes y el diseño y ejecución de un aplicativo para operaciones en tiempo real como las tres
alternativas de solución propuestas para resolver el problema identificado.
Finalmente, se elaboró un Diagrama Gantt considerando un lapso equivalente a 24
semanas, comenzando en enero de 2021. A través de la realización de estas actividades se
espera que TLI Almacenes SAC incremente sus ingresos en un 10% anual durante el período
analizado (2021 – 2025). La inversión inicial del proyecto sería de S/ 61,000.00; los
resultados obtenidos en los cálculos de los indicadores financieros validan que con la
implementación de las alternativas de solución la empresa tendrá mejores ingresos,
específicamente se obtuvo un VAN de S/ 189,112.87, una TIR de 124% y un Beneficio/Costo
de 4.10, convirtiéndolo en un proyecto económicamente factible. / The main objective of this research is the analysis carried out to TLI Almacenes SAC,
a logistics services company for the administration and storage of merchandise, where a
series of internal and external problems that currently affect economic and logistics activities
do not allow the company to expand and achieve greater market share. As a main problem, it
was found that TLI Almacenes SAC has an inadequate management of its marketing plan,

generating an opportunity for growth due to the fact that it maintains the same client portfolio
and it does not have a sales or marketing expansion plan to publicize its brand nationwide. In

operations are proposed as the three alternatives solutions to solve the identified
problem.
Finally, a Gantt Chart was prepared considering a period equivalent to 24 weeks,

HP&K Inversiones S.R.L. es una empresa peruana que inició operaciones en el año
2009, siendo su actividad principal el mantenimiento de maquinaria pesada brindando
servicios de ingeniería, diseño, mantenimiento, reparación y fabricación de componentes del
sistema hidráulico de equipos móviles como: camiones y flota auxiliar de los sectores
mineros, construcción e industrial. El objetivo principal de esta consultoría fue identificar los
principales problemas que impiden a HP&K Inversiones S.R.L. lograr sus objetivos,
gestionar sus principales procesos y optimizar sus costos, para identificar estos problemas se
realizaron entrevistas y reuniones de trabajo. Asimismo, se realizaron los análisis del
contexto externo con la metodología PESTE y un análisis del contexto interno de la empresa
con la metodología AMOFHIT, lográndose identificar los principales problemas siendo que a
través de una matriz complejidad versus beneficio, consultada con los trabajadores de la

definida en el área de Cadena de Abastecimiento, luego de ello se analizaron las causas raíz a
través del Diagrama de Ishikawa para establecer las principales soluciones.
De esta manera, se presentaron las alternativas de solución y a través de una matriz de
evaluación de los principales criterios se determinó que la solución principal es que HP&K
Inversiones S.R.L. debe realizar una gestión estratégica y planificación en el área de Cadena
de Abastecimiento, teniendo en cuenta que la gestión en esta área impacta directamente en la
rentabilidad, optimización de costos y en los tiempos de ejecución de los servicios y por
consiguiente, se logrará asegurar nuevos contratos con proveedores y clientes, ampliar la
visión comercial diversificando los riesgos y aprovechando la máxima capacidad operativa,
asegurando un desarrollo sostenible.
Finalmente, se ha propuesto un plan de implementación, presupuesto y factores de
éxito, sustentados a través de indicadores financieros de un proyecto VAN y TIR. / HP&K Inversiones S.R.L. is a peruvian company that started operations in 2009,
being its main activity, the maintenance of heavy machinery providing engineering services,
design, maintenance, repair and manufacture of hydraulic system components of mobile
equipment such as: trucks and auxiliary fleet of the mining, construction and industrial
sectors. The main objective of this consultancy was to identify the main problems that
prevent HP&K Inversiones S.R.L. from achieving its objectives, manage its main processes
and optimize its costs, to identify these problems interviews and work meetings were
conducted. Likewise, an analysis of the external context was carried out with the PESTE
methodology and an analysis of the company's internal context with the AMOFHIT
methodology, identifying the main problems. Through a complexity versus benefit matrix,
consulted with the company's workers, it was determined that the main problem is the lack of
planning and a defined structure in the Supply Chain area, after which the root causes were
analyzed through the Ishikawa Diagram to establish the main solutions.
In this way, the solution alternatives were presented and through an evaluation matrix
of the main criteria it was determined that the main solution is that HP&K Inversiones S.R.L.
should carry out a strategic management and planning in the area of Supply Chain, taking
into account that the management in this area has a direct impact on profitability, cost
optimization and execution times of services and therefore, it will be possible to secure new
contracts with suppliers and customers, expand the commercial vision diversifying risks and
taking advantage of the maximum operational capacity, ensuring sustainable development.
Finally, an implementation plan, budget and success factors have been proposed,
supported by financial indicators of an NPV and IRR project.

Consultoría de negocios en la valorización de acciones para la empresa Laive S.A.Salazar Lara, Gerardo Enrique, Ormeño Carnero, Sarita Guibel, Mejía Alvarado, María Alexandra, Guerrero Sánchez, Julissa Jimena 19 April 2021 (has links)
El presente trabajo valoriza a la empresa Laive, una de las empresas líderes en el
sector lácteo del Perú. Para la valorización se han utilizado los métodos de Flujo de Caja Libre
descontado al Costo Promedio Ponderado del Capital (WACC por sus siglas en inglés
Weighted Average Cost of Capital), el Flujo de Caja del Accionista descontado a la tasa de
descuento Ke hallada mediante el modelo de fijación de precios de activos de capital (CAPM
por sus siglas en inglés Capital Asset Pricing Model) y el método de los múltiplos. Para los
métodos de los flujos de caja descontado se tomaron en consideración la data histórica
correspondiente al periodo del 2008 al 2019 y la data proyectada de los 10 años siguientes a
partir del 2019. Se consideró una tasa de crecimiento de perpetuidad de 1%, una tasa de
descuento WACC de 6.36% (ambos comprobados mediante el análisis de sensibilidad) y una
tasa equity de 12.37%. Los resultados obtenidos para el valor de mercado del patrimonio de la
empresa mediante el método del Flujo de Caja Libre descontado al WACC (6.36%) fue de S/
908,598.67 (miles de soles) y con el Flujo de Caja del Accionista descontado a la tasa Ke (tasa
mínima exigida por el accionista 12.37%) fue de S/ 472,429.34 (miles de soles).
Mediante el método de los múltiplos se analizaron tres empresas comparables con
Laive y se utilizaron los métodos Price Earning Ratio (PER) y sus complementarios; además
de los métodos de múltiplos de los dividendos y el Cyclically Adjusted Price-Earnings
(CAPE). Mediante estos métodos se halló un rango de valores que fueron comparados con los
valores obtenidos con los métodos de flujos descontados, lo que resultó en valores mínimos,
medios y máximos para las acciones clase A, clase B (cotizada en la Bolsa de Valores de
Lima - BVL) y las acciones de inversión. La pandemia del 2020 afectó a muchas empresas, sin embargo, Laive se ha mantenido
en el sector por contar con una estructura sólida, un portafolio amplio y diversificado, la
constante innovación en sus procesos de producción y el enfoque en el nuevo consumidor
interesado en una alimentación saludable. La cotización bursátil es sensible a eventos externos
e internos (políticos, sanitarios, etc.) lo que resulta en un precio de acción infravalorado.
Asimismo, se considera que la acción puede ser negociada a un valor más alto por la
confianza en el crecimiento del sector, la tendencia creciente del consumo de productos
saludables y los programas del gobierno para aumentar el consumo lácteo. / This paper is about the valuation of Laive, one of the leading companies in the dairy
sector in Peru. The valuation methods that were used are the discounted Free Cash Flow
method with Weighted Average Cost of Capital (WACC), the discounted shareholder's Cash
Flow with equity rate through Capital Asset Pricing Model (CAPM) and the multiples
method.
For the discounted Cash Flow method was used the historical data corresponding to
the period from 2008 to 2019 and the projected data of the next 10 years from 2019. There
was considered a perpetuity growth rate of 1%, a WACC of 6.36% (both verified through
sensitivity analysis) and a Ke (minimum rate required by the shareholder) of 12.37%. The
results obtained for the market value of the company's equity through the discounted Free
Cash Flow method to the WACC (6.36%) was S / 908,598.67 (thousands of soles) and with
the discounted shareholder's Cash Flow at the Ke rate (minimum rate required by the
shareholder of 12.37%) was S / 472,429.34 (thousands of soles).
For the multiples method, three companies were compared with Laive and there were
used the method Price Earning Ratio (PER) and its complementary methods, the multiples
method of dividends and Cyclically Adjusted Price-Earnings. These three multiple methods
provided the direct value of the share and a range of values for minimum, average and
maximum values for class A, class B shares (listed on Bolsa de Valores de Lima- BVL) and
the investment shares that were compared with the values obtained by the discounted cash
flow methods.
Even though the pandemic of 2020 affected many companies, Laive has remained in
the sector due to its solid structure, to its ample and diversified portfolio, to a constant innovation in its production processes and its focus on the new consumer interested in healthy
eating. It should bear in mind that the value of the stock price is sensitive to external and
internal events (political, health, etc.) which could result for Laive's share in an undervalued
share price. Likewise, it is considered that the stock can be traded at a higher value due to the
confidence in the growth of the sector, the growing trend of the consumption of healthy
products and the government's programs to increase dairy consumption.

De Vicente Constructora (DVC) fue fundada en Santiago de Chile el año 2007.
Pertenece al grupo Flesan e inicia operaciones en Perú el año 2012. DVC se cataloga como
una compañía que entrega servicios expertos de gerenciamiento y construcción, teniendo
como clientes a las empresas más importantes de las distintas industrias del país.
En las 10 últimas obras terminadas se encontraron diferencias desfavorables en
algunas fases económicas que vienen generando caídas en los márgenes ofrecidos a la alta
gerencia. Al obtener el promedio entre las diferencias de los márgenes ofrecidos versus los
márgenes reales, resultó que existe una dispersión negativa del 4.76%, lo que significa que se
dejó de percibir 3.44 millones de soles que el área de estudio había contabilizado como
ganancia. Es por esa razón que la presente consultoría se centra en resolver las causas que
vienen generando estas dispersiones negativas para luego proponer soluciones que impulsen a
DVC de en la obtención de la rentabilidad esperada y mejorando las proyecciones de los
flujos económicos necesarios para garantizar una correcta operación.
Utilizando el análisis de la información de los costeos ejecutados por DVC en las
últimas 10 obras y relacionándolos con las 7M de los elementos productivos, se logró
determinar que las principales fases que generan estas dispersiones negativas es la mano de
obra (directa e indirecta) que explican en conjunto el 97.27% del problema. Al ejecutar el
análisis de Causa y efecto se encontró que las principales causas raíces son (a) la falta de
incentivos, (b) la alta rotación de los capataces y (c) la falta de capacitaciones técnicas.
Finalmente, y alineados con las estrategias ofensivas y adaptativas analizadas, se
hicieron las siguientes recomendaciones: (a) la creación de una escuela de capataces, (b) la
realización de un programa de mentoring para el equipo de profesionales, (c) incentivos a los
profesionales más destacados a través del cambio en la modalidad de contratación. / “De Vicente Constructora” (DVC) was founded in Santiago de Chile in 2007. belongs
