[pt] Na literatura disponível hoje, encontram-se exemplos da utilização do Scrum em projetos e times pequenos, deixando um questionamento sobre a possibilidade de utilização desta metodologia em projetos e/ou times grandes. Esta dissertação tem por objetivo examinar casos práticos de empresas conhecidas onde foi utilizado Scrum em projetos grandes, enfatizando as dificuldades encontradas ao longo de todo processo e as soluções adotadas, destacando as práticas que levaram os projetos a obter sucesso. / [en] In today s writings, there are many examples of using Scrum in small teams and projects, leaving a knowledge gap about the possibility of applying Scrum in big teams and large projects. This work aims at presenting case studies in known companies where Scrum has been applied in large projects, emphasizing the roadblocks found throughout the process, and the solutions adopted, highlighting the practices that lead the projects to success.

[pt] Este trabalho tem como objetivo abordar o modelo de gestão, a interação entre os conceitos de planejamento estratégico, gestão de projetos e portfólio e entender como essa interação ocorre nas empresas do Grupo EBX. Analisa, também, em que medida o gerenciamento reflete o direcionamento traçado no planejamento estratégico de cada empresa. Foram estabelecidas quatro proposições, que segundo a literatura estudada seriam os alicerces para o perfeito desdobramento da estratégia definida e os projetos gerenciados nas organizações: a) uma efetiva execução do planejamento estratégico de uma organização depende da qualidade da própria estratégia formulada; b) a organização deve seguir a estratégia e não o inverso; c) a estratégia deve envolver diretamente as pessoas; e d) a estratégia depende da implementação de iniciativas capazes de transformar a organização para os desafios futuros (melhoria de processos internos). Foram entrevistados oito executivos de diferentes empresas do Grupo EBX durante o primeiro semestre de 2011. A análise do conteúdo das entrevistas possibilitou a conclusão, juntamente com a literatura, da situação do Grupo EBX acerca do tema e de suas práticas de gestão da estratégia dos seus empreendimentos. O resultado da pesquisa sugere algumas ações a serem traçadas. A principal conclusão é a de que, a partir das proposições formuladas, a estratégia não foi efetivamente desdobrada para todos os níveis das empresas, tampouco suportada como deveria, gerando, em alguns casos, um desalinhamento entre os projetos gerenciados e o plano de negócios de cada empreendimento. / [en] This work aims to address management model, the interaction between the concepts of strategic planning, project management and portfolio management and understand how this interaction occurs in the EBX Group organizations. It also analyzes how the management reflects the direction outlined in the strategic planning of each company. Four propositions were established for this paper, which according to the literature studied would be the perfect foundation for the unfolding of the strategy defined and project management in organizations: a) an effective implementation of the strategic planning of an organization depends on the quality of its strategy set, b) the organization should follow the strategy and not the reverse; c) the strategy must involve people directly, and d) the strategy depends on the implementation of initiatives to transform the organization for future challenges (improving internal processes). Interviews were done with eight executives from different companies of the EBX Group, during the first semester of 2011. The content analysis of the interviews allowed the conclusion, together with the literature, the situation of the EBX Group on the subject and its practical management strategy for their enterprises. The survey results suggest some actions to be traced. The main conclusion is that, from the propositions formulated, the strategy has not been effectively deployed to all levels of companies or supported as it should, leading in some cases, a misalignment between the managed projects and business plan of each enterprise.

[pt] Este trabalho apresenta um estudo de Dinâmica de Sistema como uma ferramenta de apoio às decisões da gerência de um projeto, procurando demonstrar sua utilização e aplicação em um projeto de implementação tecnológica de grande porte. O trabalho visa possibilitar que a gestão do projeto possua uma ferramenta de análise que proporcione a antecipação das interferências existentes nos projetos, como a necessidade de adição de recursos, ingerência nas decisões do projeto, alterações de escopo e solicitação de atividades adicionais não relacionadas diretamente ao projeto. A análise da dinâmica requer a manipulação de muitas variáveis, necessitando de ferramentas que auxilie a gerência do projeto na sua visão e compreensão do projeto como um todo. Com a técnica proposta, gerentes, tomadores de decisão e gestores em geral poderão analisar as variáveis de um processo e suas dependências no projeto. Inicialmente, o trabalho apresenta uma parte teórica relacionada à Dinâmica de Sistemas apresentando um breve histórico da técnica e informações conceituais. Em seguida discorre sobre implementações de projetos de Enterprise Resource Planning (ERP), suas principais características, modelos conceituais, fases, principais produtos existentes e estruturação da equipe necessária para o projeto. Seqüencialmente apresentamos os principais modelos causais e formais de gestão de projetos, realizando uma aplicação baseada nos conceitos de implementação de ERP, demonstrando o funcionamento das principais influências existentes. / [en] This work presents a study of the System Dynamic as a support tool for decisions of the project leadership, demonstrating its use and application in a large-scale technology implementation project. Its objective is to make possible for the project management to have an analysis tool that provides the anticipation of the projects existent interferences, such as the need of additional resources, project decisions failures, scope changes, requests for additional activities not directly related to the project. The dynamic analysis requires the manipulation of many variables and needs a tool that supports the project leadership in their vision and better understanding of the overall project. With the proposed technique, project leadership, decision makers and managers in general can analyze the variables of a process and their dependencies. First, the work describes the theory related to System Dynamic, presenting a brief technique history and conceptual information. After that, it explains about Enterprise Resource Planning (ERP) implementation projects, their main characteristics, conceptual models, phases, main products and the required organizational structure. Afterwards, it introduces the main project management hard (formal) and soft (causal) models, applying the system dynamic based on the ERP implementation concepts and demonstrating the existing influences.

[pt] Este trabalho trata da gestão de múltiplos projetos mediante a metodologia da Cadeia Crítica e Gestão de Buffers (Critical Chain and Buffer Management – CC/BM). Concentra-se na análise e entendimento dos efeitos que as abordagens mais usuais para dimensionamento dos buffers de capacidade (Capacity Buffers – BC) e definição dos critérios de priorização de atividades têm sobre os objetivos da empresa e dos próprios projetos. O estudo baseia-se num problema-exemplo apresentado por Pritsker B. et al. (1969.). Para facilitar a análise, esse exemplo se caracteriza por uma estrutura simples, mas que apresenta interdependências relevantes para o estudo dos conflitos de compartilhamento de recursos entre projetos. Analisam-se as abordagens de todos juntos, projetos sucessivos e do recurso gargalo, propostas por Newbold (1998) para planejamento conjunto de projetos simultâneos. Tais abordagens são implementadas através das ferramentas de programação de projetos Prochain & Pipeline. A partir dos programas (schedules) resultantes, analisam-se as características e deficiências de cada abordagem. Ademais, tais resultados permitem identificar certas condições e efeitos conflitantes no dimensionamento dos BC e no critério de priorização de atividades utilizado nas implementações típicas da metodologia. Tais observações criaram a necessidade de complementar a análise mediante a simulação probabilística da etapa de execução dos projetos. A pesquisa explica a diferença entre os efeitos dos critérios de priorização dinâmica e estática, esclarece a interação entre os buffers de capacidade e buffers de projeto. Ela ainda analisa os efeitos de dimensionar os BCs, para todos os projetos, como uma mesma porcentagem da carga do recurso e ilustra os trade-offs entre estabilidade do sistema e o makespan dos projetos. / [en] This research addresses the management of multiple simultaneous projects through the application of the Critical Chain and Buffers Management (CC/BM) methodology. The focus is on the analysis and interpretation of the effects that the more usual approaches for Capacity Buffers (CB) sizing and criteria to prioritize activities have on the company’s and on the projects’ own objectives. The study is based on the problem-example presented by Pritsker B. et al. (1969.) For simplifying the analysis, this example is characterized by a simple structure that, nevertheless, presents interdependences significant for the study of conflicts created by sharing resources between simultaneous projects. The approaches for simultaneous projects management, presented by Newbold (1998) are analyzed, namely: the all together, the successive projects and the strategic resource. Their implementations are made using the Prochain & Pipeline multi-project management tools. From the resulting schedules, the characteristics and deficiencies of each approach are analyzed. Furthermore, these results allow the identification of certain conditions and conflicting effects in the BC sizing and in the criteria used to prioritize activities in the typical methodology implementations. Such observations led to the necessity of complementing the analysis with the aid of probabilistic simulation of the projects’ execution stage. The research explains the differences between the effects of dynamic and static prioritization, elucidates the interaction between the capacity and the project buffers. It also examines the effects of using the same percentage of the resource load for sizing the BCs for all the projects, and illustrates the trade-offs between the system stability and the projects makespan.

[pt] No meio empresarial brasileiro, a discussão sobre a responsabilidade social das empresas e sobre a ética na condução dos negócios vem ganhando espaço crescente. Apesar do conceito de responsabilidade social abranger as relações da organização com seus diversos públicos de interesse (stakeholders), no Brasil é a dimensão dos investimentos sociais a que mais espaço tem ocupado na agenda empresarial. Reallizou-se uma investigação dos modelos de gestão adotados por empresas no Brasil na condução de seus projetos sociais, buscando avaliar a influência e a combinação de diferentes fatores para a efetividade e a sustentabilidade dos resultados. Para tal, construiu-se um arcabouço conceitual adequado à análise dos projetos sociais de empresas, no contexto brasileiro, ao mesmo tempo em que se traçou um panorama indicativo das práticas de gestão destes projetos, analisando-os à luz do arcabouço desenvolvido. A pesquisa de campo foi composta de levantamento por meio de questionário, entrevistas em profundidade, análise documental e estudos de caso. Os dados coletados foram analisados sob diferentes óticas, de forma a se obter uma visão multifacetada do fenômeno em estudo. A análise quantitativa das respostas ao questionário, foi complementada com os dados provenientes das entrevistas. Posteriormente, foram construídos dois estudos de caso, a partir da combinação de dados de naturezas distintas sobre projetos selecionados. Os resultados sinalizaram que a combinação entre o tipo de projeto, o modelo de gestão e a configuração institucional - esta última formada pela empresa ou empresas investidoras, instituição operadora, organizações parceiras, articulações com o poder público e articulações com outros projetos - influencia os resultados e a sustentabilidade. Os resultados da pesquisa sugeriram, ainda, algumas alterações no arcabouço conceitual inicialmente proposto. O arcabouço resultante tem potencial para ser utilizado tanto na condução de pesquisas empíricas sobre projetos sociais, quanto como ferramenta de gestão. O detalhamento de dimensões e indicadores oferece a possibilidade de analisar a adequação entre o modelo de gestão adotado, as características do projeto e sua configuração institucional, além permitir refletir sobre as inter-relações de diversos fatores e de suas implicações para as medidas de desempenho do projeto. / [en] Corporate social responsibility and business ethics issues have been gaining increasing visibility amongst the Brazilian entrepreneurial environment. In Brazil, the social investment dimension captures most of the flare in the enterprise agenda. However, the comprehensive view of social responsibility includes the relations between the organizations and different stakeholder groups. An investigation of different social project management models used by Brazilian companies was undertaken, aiming at evaluating the influence and the combined effects of diverse factors on the effectiveness and sustainability of the projects` results. A conceptual framework for corporate social project analysis was postulated for the Brazilian context, and then used as the basis for an evaluation of project management practices. The field research activities comprised application of a questionnaire, in depth interviews, document analysis, and case studies. The data were analyzed under different perspectives, so as to provide a multidimensional view of the studied phenomenon. The quantitative analysis of the questionnaire data was complemented by data provided by the interviews. Two case studies were developed, as a result of the combination of data provided by selected projects. The results indicate that interactions between the type of project, management model, and institutional configuration (enterprises or investing entities, operative institution, partner organizations, associations with the public sector and with other projects) influence projects` results and sustainability. The results also led to modifications of the conceptual framework originally proposed. The resulting framework has great potential to be used either guiding empirical research or as management tools for social projects. The detailed analysis of different dimensions and indicators enable an evaluation of the fitness of the adopted management model to project`s characteristics and its institutional configuration, as well as allowing a reflection about the inter-relations of several factors and their implications on the performance of the project.
