Empresas de manufatura contratada terão sucesso se conseguirem definir sua estratégia por meio do desenvolvimento de competências operacionais alinhadas aos requisitos do mercado, direcionando decisões e ações que as impulsionem a obterem um melhor desempenho. As incertezas, tanto de produtos como de volumes que serão demandados, envolvidas no relacionamento com as empresas-cliente reduzem a oportunidade de um planejamento antecipado da produção, requerendo, então, uma política de atendimento da demanda do tipo make-to-order (MTO). O grande desafio enfrentado pelas empresas que operam no ambiente MTO é atender à demanda do cliente de forma rápida e confiável, ou seja, respeitando-se os prazos e as quantidades requeridos. O objetivo geral deste trabalho foi analisar como práticas do sistema Lean Manufacturing (LM) poderiam ser efetivamente implementadas em conjunto a um sistema de planejamento e controle da produção (PCP) apropriado, visando ao desenvolvimento de competências operacionais alinhadas à política MTO. Os objetivos específicos do estudo concentraram-se em identificar na literatura as principais competências operacionais requeridas no ambiente MTO, discutir o processo de implementação de práticas do sistema LM e comparar, conceitualmente, sistemas de PCP. A empresa de manufatura contratada escolhida para este estudo representava um caso puro da utilização da política MTO, dada a natureza de seu relacionamento com os clientes. A aplicação da metodologia pesquisa-ação permitiu que o estudo fosse conduzido de forma participativa e com uma abordagem de solução de problemas, além de fornecer um roteiro de referência, relacionando as etapas da pesquisa aos conceitos abordados na literatura. Como resultado, verificou-se que a adoção de práticas do sistema LM auxilia de forma significativa no desenvolvimento de competências operacionais em empresas que operam em ambientes MTO. No entanto, é necessário que estas práticas estejam associadas a um sistema de PCP apropriado - Workload Control (WLC) - para que se obtenham os resultados esperados. / Contract manufacturing companies will succeed if they can define their strategy through the development of operational competencies aligned to market requirements, directing decisions and actions that lead them to have a better performance. The relationship with the hiring firm involves multiple products and demand uncertainty, reducing the opportunities for advanced planning, requiring a make-to-order (MTO) demand management policy. The main challenge faced by companies operating in an MTO environment is to achieve high delivery reliability in terms of order quantities and delivery schedules. The general objective of this study was to analyze how Lean Manufacturing (LM) practices could be effectively implemented together with an appropriate production planning and control system (PPC), aiming to develop operational competences aligned to the MTO policy. The specific objectives of this study include identifying in the literature the main operational competencies required to operate on a MTO basis, discussing the LM implementation process and comparing conceptually PPC systems. The contract manufacturing company chosen for this study operated according to a MTO policy due to the nature of its relationship with the customers. The application of the action research methodology allowed conducting the study in a participative manner, using a problem solving approach and providing a reference guide relating the action research steps to concepts discussed in the literature review. As a result, it was found that the adoption of LM practices contributes substantially to the development of operational competences in companies operating in an MTO environment. However, it is necessary that these practices are associated with an appropriated PPC - Workload Control - to obtain the expected results.

Fallstudie: Effekterna av integration med en underleverantör i produktutveckling / A CASE STUDY: THE EFFECTS OF INTEGRATION WITH A SUPPLIER INTO PRODUCT DEVELOPMENT

För att möta kundernas strikta krav på korta ledtider och krav på lågkostnadsprodukter med hög kvalitet, har många organisationer kommit att bero allt mer på underleverantörer för att utveckla konkurrenskraftiga produkter. Omfattningen av leverantörsintegrering kan beskrivas med mängden ansvar en leverantör får i beställarens produktutveckling och hur samarbetet ser ut mellan parterna. Graden av ansvarsdelning kan innebära allt från rådgivning till fullständigt ansvar för alla processer i produktutvecklingskedjan. Perspektivet i detta arbete har fokuserat på underleverantören och hur den kan skapa värde i beställarens produktutveckling. Vidare syftar denna rapport att ta reda på vilka faktorer som påverkas beroende på när en leverantör integreras i produktutvecklingen. Rapporten undersöker specifikt hur faktorer som tid till produktion, utvecklingskostnader och produktkvalitet påverkas av tidig integration med leverantören. Arbetet bygger på en förstudie av tidigare forskning inom integration av underleverantörer i produktutveckling samt en kvalitativ intervjustudie med två svenska företag. Företagens relation till varandra är kund och leverantör. Arbetet kommer fram till slutsatsen att tidig integration och nära samarbeten med en underleverantör kan ha positiva effekter på pris och kvalitet, men mindre tydliga effekter på tid till produktion. Arbetet visar även vikten av bra kommunikation mellan leverantör och kund för bättre resultat i produktutvecklingen. Faktorer som geografisk plats, mängden resurser som båda parter investerar påverkar dessa resultat i stor utsträckning. / In order to meet clients' demands for short development times and cheap products with high quality, many organizations are relying more and more on suppliers to develop products that can compete on today's ferocious global marketplaces. The focus of this paper is on the supplier and how it can affect the client’s product development positively. Furthermore, this paper aims to conclude which factors that are affected when the supplier is integrated into the client’s product development. This report looks at how specific factors such as time to production, development costs and quality of the products are affected by early integration with the supplier. The scope of supplier integration can be defined by the amount of shared responsibility of the product development between the supplier and the buying organization. The level of shared responsibility can mean everything from strictly consulting to complete responsibility of the entire product development process. This paper is based on a study of previous research of supplier integration into product development, including a qualitative interview study with two Swedish companies. The internal relationship of the two companies that take part in this study is that of client and supplier. The conclusions are that early integration and close cooperation with suppliers have positive effects on price and quality, but only marginal effects on development times. The paper shows that regular communication between client and supplier generates better results in product development. Factors such as geographical location and the amount of resources that both parts invest affect these results.

Informationsflöde vid användning av multipla tillverkningskanaler : En fallstudie som kartlägger hantering av information mellan original equipment manufacturer och kontraktstillverkare / Information flow when using multiple manufacturer channels : A case study that explains the managing of information between original equipment manufacturer and the contract manufacturer

Syfte - Syftet med studien är att kartlägga hantering av information mellan original equipment manufacturer (OEM) och kontraktstillverkare. Syftet har brutits ner i tre frågeställningar: Vilken information skickas mellan OEM och kontraktstillverkare? Hur skickas information mellan OEM och kontraktstillverkare? Vilka faktorer påverkar informationsutbytet mellan OEM och kontraktstillverkare? Metod – En förstudie genomfördes för att formulera en problemformulering, vilket låg till grund för utformandet av studiens syfte samt frågeställningar. Fallstudien genomfördes parallellt med en kompletterande litteraturgenomgång för att skapa studiens teoretiska ramverk. Studiens syfte samt frågeställningar besvarades genom fallstudien och teorier. Slutsatser – Brister identifierades under studien gång och har en direkt påverkan på informationsutbytet mellan parterna. Det finns flera faktorer som kan påverka informationsutbytet, den främsta påverkande faktorn är kommunikationen inom företaget, vilket ligger till grund för ett väl fungerande informationsflöde. Ett tillverkande företag bör finna en balans mellan tillgång och användning av nödvändiga resurser för att integrera informationsflödet mellan parter och minska möjliga informationsgap. Det existerar svårigheter i att koordinera ett informationsflöde på bästa sätt vid användning av multipla tillverkningskanaler. Genom att identifiera slöseri i företagets administrativa processer kan de elimineras för att minska onödigt höga kostnader för företaget. Implikationer – Studien kan fungera som en vägledning hur företag ska hantera sitt informationsflöde vid användning av multipla tillverkningskanaler. Organisationer inom tillverkningsbranschen kan med fördel ta del av studien för erhållande av förståelse beträffande kommunikation, informationsutbyte, partnerskap samt framgångsfaktorer vid användning av lean i det administrativa flödet. Begränsningar – Då två enheter studerades, kan en relativt hög reliabilitet antas. Dock hade det varit fördelaktigt att studera fler företag med liknande tillverkningsprocess för att stärka studiens reliabilitet ytterligare. / Purpose – The purpose of the thesis is to map the handling of information between original equipment manufacturer (OEM) and contract manufacturers. The purpose has been broken down into three research questions: What information is sent between OEM and contract manufacturers? How is information sent between OEM and contract manufacturers? What factors affect the exchange of information between OEM and contract manufacturers? Method – A case study was conducted to formulate a problem formulation, which formed the basis for the design of the study's purpose and issues. The case study was conducted in parallel with a supplementary literature review to create the theoretical framework of the study. The purpose of the study and the three research questions were answered through the case study and theories. Findings – The study identified several deficiencies that have a direct impact on the exchange of information between parties. There are several factors that can influence the exchange of information, the main influencing factor being the communication within the company that forms the basis for a well-functioning information flow. A manufacturing company should find a balance between access and use of the necessary resources to integrate information flow between parties and reduce possible information gaps. There are difficulties in coordinating an information flow in the best possible way using multiple manufacturing channels. By identifying waste in the company's administrative processes, they can be eliminated to reduce ultimately unnecessarily high costs for the company. Implications – The study can serve as a guide for companies to manage their information flow when using multiple manufacturing channels. Manufacturing organizations can benefit from the study to gain an understanding of communication, information exchange, partnership and success factors when using lean in the administrative flow. Limitations – When two units were studied, a relatively high reliability can be assumed. Yet, it would have been advantageous to study more companies with similar manufacturing processes to further strengthen the study’s reliability.

代工廠商關鍵顧客管理之探討-以辦公室設備T公司為例 / Study on key account management of contract manufacturer-a case of office appliance T Company

台灣許多大型企業,過去都是靠國外客戶之OEM訂單起家,雖有部分廠商後來成功走向自有品牌路線,但目前仍有很多代工廠商的主要業務是接OEM/ODM訂單,近年來,許多顧客開始推動減少供應商數,代工條件或合作關係較差的代工廠商逐漸被淘汰。以往有不少對顧客關係管理(CRM)的相關文獻,但談的多數是一般企業或品牌商對大眾客戶(B2C)的顧客關係管理議題。關鍵顧客管理的相關研究雖然已經發展40年,但過去的研究多數是觀察國外廠商或屬較大型廠商的關鍵顧客管理。目前國內代工廠商或工業行銷的關鍵顧客管理之相關文獻有限,針對中小型代工產業的研究更是少之又少。根據資策會2011年的研究報告,台灣中小企業家數約為123萬5千家,佔總體企業家數的97.7%。台灣中小企業也是台灣經濟發展的主力。因此本研究著重在探討顧客之間可能存在利益衝突的國內屬較中型代工廠商如何實施其B2B關鍵顧客管理,另外也會探討影響關鍵顧客管理的相關因素。 本研究透過質化個案研究方法去深入訪談一家辦公室電子設備的代工廠,從訪談結果和過去文獻中找出關鍵顧客管理的方法架構和相關理論。而影響關鍵顧客管理的因素可以被歸納為顧客型態、海外擴展策略、競爭優勢和產品生命週期。歸納分析結果後本研究做出以下論述:(一)代工廠商的關鍵顧客之認定方法以營業額為主,其次才考量利潤、(二)關鍵顧客的移轉成本、對關係的承諾和目標的一致性影響代工廠商經營關鍵顧客的策略、(三)代工廠商的競爭優勢影響其對關鍵顧客的議價能力、(四)顧客大小及議價能力能使代工廠商對其關鍵顧客管理上做組織等變化、(五)代工廠商的海外發展策略主要以已開發國家但會以產品差異化避免與關鍵顧客之間發生直接性競爭或衝突、(六) 各種型態顧客在產品生命週期的不同階段其關鍵顧客管理上有所不同。 本研究根據分析結果、實務觀察並與既有的相關論文做相互的對應,以提供代工廠商在工業行銷導入關鍵客戶管理的做法和應注意的事項。導入關鍵顧客管理不但能有效應用公司資源、加強與顧客的關係並帶來更高的獲利,也能避免與關鍵顧客之間的利益衝突。但建議代工廠商得注意不要因為長期依頼少數關鍵顧客的訂單而忽略了顧客營業額過於集中的風險且受阻於發展自有品牌。 / There were many Taiwanese companies in the past grew and thrived relied on foreign OEM customers. Although some of the companies later launch successfully their own brand, but so far there are still many contract manufacturers whose main business model is OEM/ODM. Recently, there are many customers starting to reduce their supplier number, contract manufacturer with bad capability or relationship is eliminated gradually. There were a lot customer relationship management (CRM) related paper in the past, but mostly discussed about business to customer (B2C) CRM topics. Although Key Account Management related research had been developing for 40 years, but most of the past researches are dedicated to key account management of foreign or big size company. At present, related paper about key account management of domestic contract manufacturer or industry manufacturing is limited and research focus on medium or small size contract manufacturer is very few. According to 2011 research report, there are 1.235 million small and medium size enterprises (SMEs) that occupied 97.7% of total companies in Taiwan. SMEs are also main force for Taiwan economic development. Therefore, this research focus on studying how Taiwan medium size contract manufacturer whose customers may have interest conflict implement its B2B key account management and also explore related factors that influence key account management. This research uses quality approach case study method by applying depth-interview to a contract manufacturer of office appliance electronic equipment, explore key account management approach and related theory through interview result and past literacy review. And factors that influence key account management could be concluded as customer type, foreign expansion strategy, competitive advantage and product life cycle. The findings conclude that (1) Contract manufacturer identify the key account primarily based on sales amount, secondary consideration on margin, (2) Switching cost, relationship commitment and goal congruence influence contract manufacturer strategy on managing the key account, (3) Competitive Advantage of contract manufacturer influence its bargaining power over its key account, (4) Customer size, bargaining power may let contract manufacturer adjust its organizational structure and make other changes, (5) Foreign expansion strategy of contract manufacturer is mainly targeting developed countries but will differentiate its product to avoid direct competition or conflict among its customers, (6) Key account management among different customer type varies among each stage of product life cycle. This research bases on analysis result, practical observation and mutual corresponding suggest how and what factors should be considerated when contract manufacturer applying key account management approach on industry marketing. Applying key account management is not only allocating company resources effectively, enhance customer relationship that bring further profit, but also avoid conflict or direct competition among the key accounts, but this research suggest that contract manufacturer should not because of relying on few key accounts for long term then neglect the risk of concentrating sales amount and have difficulty in developing own brand business.

委外代工廠選擇程序之研究---以多國公司為例 / Contract Manufacturer Selection Process—The Case of Multinational Enterprises

為了在競爭的環境中生存甚至是成長,企業可能會採取外包策略,請外部廠商負責處理非核心業務,而專注企業之有限資源於具有核心競爭力的活動。如何選擇外包廠商對於外包策略的執行成效有深切的影響,因為外包廠商會直接影響到企業價值鏈的最終產出結果。因此,本論文採取個案研究法對三家跨國公司進行深度訪談,以了解電子業之品牌廠商對於委外代工廠(製造服務供應商或研發製造服務供應商)的選擇程序與評估項目。 根據研究結果,本論文提出一套一般性的委外代工廠選擇程序。依照所考慮的委外代工廠種類之不同,該選擇程序建議五至六個階段(Market Research, General Survey, Specific Survey, Trial Run (optional), Verification Survey, and Decision Making),同時建議各階段應考慮的評估項目。本論文亦根據研究結果,對於欲建立委外代工廠選擇程序之品牌廠商以及委外代工廠提出相關建議。 / In order to survive and even to grow in the competitive environment, enterprises may adopt outsourcing strategy to focus on their core competency and to have external suppliers to handle the other activities. How to select a proper outsourcing supplier is very critical to the implementation of outsourcing strategy because outsourcing suppliers will affect the final outcome of the whole value chain very much. Therefore, this thesis studies in the electronic industry to understand the process and evaluation criteria of original equipment manufacturers (OEMs) to select contract manufacturers (which are electronic manufacturing services, EMS, providers or original design manufacturers, ODMs). Case study is applied as the research method and three multinational companies are in-depth interviewed for this study. Based on the research results, a general contract manufacturer selection process is proposed. This general process has five to six stages (Market Research, General Survey, Specific Survey, Trial Run (optional), Verification Survey, and Decision Making), depending on the kind of contract manufacturers under consideration. Corresponding evaluation criteria are also recommended for usage in each stage of the selection process. According to the research results, recommendations are made for OEMs which are planning to establish a contract manufacturer selection process and for contract manufacturers which are being surveyed.
