Exploring shopfloor data collection challenges within ETO and its impact on Production Planning and Control : Master thesis

The increasing trends towards customization which has also been emphasized as a competitive advantage have resulted in engineering-to-order (ETO) companies having a leading role in many industries. However, in parallel with this digital information and technological advancement is rising, and companies are aiming to improve their processes to consequently reach greater success in their operations. Recent research has discussed Industry 4.0 and improved production planning methods in the manufacturing industry. Thus, manufacturing companies are striving to increase their efficiency levels and readily available data has been one of the most important and common denominators for this transformation, in fact, considered a necessity to survive in the current highly competitive market. Despite this, data collection which is a crucial part remains unexplored by academia and especially in ETO but also production planning methodologies as well as tool considering that they have a complex production process and relies heavily on manual labor from skilled operators.  Thus, this thesis sets out to investigate and explore shopfloor data collection and production planning and control (PPC) in the ETO environment. The research approach used here was a case study at an electrical transformer manufacturing plant located in Sweden. However, this study has also considered benchmarking companies as well to achieve the result of this study. Data collection techniques used were interviews, observation, and an extensive literature review that has guided the realization of the aim and gave a base to the suggested improvement for the problems identified. The findings of this master thesis illustrated that there is a lack of detailed plans, detailed information, manual effort, and lack of IT development which negatively impacts the performance of PPC. Furthermore, this had a strong correlation with the still manual shopfloor data collection that many ETO companies rely on. Principles that can be employed to mitigate the effects are further discussed in detail throughout the thesis.

O método é direcionado para empresas que trabalham com a lógica de produção Engenharia contra Pedido (engineering-to-order). Inicialmente, o trabalho buscou a literatura concernente aos temas relacionados com: Sistemas de Produção, Classificação de Sistemas de Produção, Sistema Toyota de Produção, Planejamento Programação e Controle da Produção e Materiais – PPCPM, Gestão do Posto de Trabalho, Capacidade X Demanda e Sistema de Execução de Manufatura. Uma vez proposto o embasamento teórico a pesquisa foi realizada adotando um Estudo de Caso Único Holístico. Feita a seleção do método de pesquisa, foram delineadas as etapas do método de trabalho. Na sequência foi proposto o método de avaliação e análise na função controle da produção e dos materiais. No desenvolvimento do trabalho foi feito um detalhamento do PPCPM da empresa e dos processos de produção, planejamento, programação e controle. Após a visão geral dos processos da empresa, tendo sido realizada uma análise das funcionalidades de um sistema de execução de manufatura para empresas do tipo engenharia contra pedido. Foram mapeadas as funcionalidades que existem e que são necessárias para que a empresa consiga melhorar a acuracidade das informações para o PPCPM. Após o estudo de caso, foram levantados os principais pontos de melhorias focados na função controle do PPCPM tendo sido realizado uma análise desses pontos de melhorias com enfoque em sistemas de controle para chão-de-fábrica do tipo MES (Manufactury Execution System). Como conclusão, tem-se que o método construído mostrou-se robusto e sincronizado com a realidade enfrentada no âmbito da Empresa utilizada para a realização do estudo de caso. / This work has as a goal the proposition of an method of evaluation an analysis of the production control and of the materials focused in the MES functionalities. The method is dedicated to companies that work with the logic of the engineering-to-order. At first, a bibliographic research was done looking for subjects related to: Production Systems; Production Systems Classifications; Toyota Production System; Planning Programming and Control of Production and Materials; Workstation Management; Capacity X Demand and Manufacturing Execution System. Once the theoretical framework proposed, the research was done by adopting an Holistic single case study. Finished the selection of research method, there were outlined the steps of the work method. In the sequence, it was proposed the method of assessment and analysis of the function of control of production and materials. In the development of this work, it was detailed the PPCPM of the company and of the production processes, planning, programming and control. After the overview of the processes of the company, analyzing the functionalities of the manufacturing execution system for companies of the engineering upon request type, it were mapped the functionalities that exist and that are necessary for the company improvement of the accuracy of the information for the PPCPM. After the case study, it were collected the main points for improvement focused on the control function of the PPCPM, this improvement points were analyzed by focusing on control systems for factory-floor type MES (Manufactory Execution System). As the conclusion, it was noted that the built method was robust and synchronized with the reality faced within the company used to perform the case study.

In this context the optimization and streamlining the inventory management is a great opportunity for these companies conquer these goals. To achieve this research methodology was chosen for the study of multiple cases (two cases), to meet to evaluate the inventory management in two companies in the sector chart located in the region of Bauru, in which one adopts the production system. Which was achieved by means of triangulation of data collection, i.e., semi-structured interviews, document analysis and observation in loco and they were light as the theoretical framework. Through triangulation of information obtained during data collection, it was possible to develop a descritption of the inventory management and the production system used in each of the companies presented in case studies and crossexamination. After these procedures were developed to analyze the influence of the production system on the inventory management, which were analyzed in the following: production, estimates of demand, seasonality, layout, inventory management, setup, logistics supplies and logistics of distribution. Product Variety Cost in an Engineering-to-Order Business

Engineering-to-order is a production approach that aims to develop each customer order from scratch based on specific requirements, and is therefore inevitably characterised by a high product variety. It is clear that this strategy is costly, but previous research is lacking in terms of providing real-life data regarding how a high product variety affects costs. Therefore, this thesis aims to analyse the cost-variety relationship through a single-case study consisting of observations, interviews as well as calculations, with respect to the value-creating process of a Swedish engineering-to-order business. The results reveal that while the cost of variety may not be influenced at the product level, it can be influenced at the component level. Furthermore, the three aspects that drives component variety cost the most are the number of new components in a product, the number of different components at the company as a whole, as well as the number of different suppliers. Of these, the most influential aspect is the time spent working with new components, which consumes roughly 10% of the total working time throughout the value-creating process. Moreover, the effects of these aspects differ across different parts of the process as well as component types. The results show that the largest costs are driven upstream in the value-creating process and for advanced components. It is however difficult to decrease the variety of advanced components as a rather high variety is required to meet customer needs. Instead, less advanced components offer more easily obtained savings. Finally, the thesis also suggests three ways to mitigate the negative effects of high product variety. Firstly, improving the accessibility and spread of information to ensure internal alignment in the management and maintenance of components. Secondly, identifying common synergies across different projects and products to create economies of scale. And thirdly, explore to what extent processes and components can be standardised.

Identificação e análise de fatores críticos de sucesso em projetos de bens de capital com tipologia Engineeringto-order

Because of these aspects the achievement of success demands a management effort and can be conditioned by several elements, among which are the Critical Success Factors (CSF). In this sense, the proposal for this research involves the identification and analysis of the relationship of these factors with the success obtained in ETO projects using a multidimensional concept that involves efficiency, organizational learning, preparing for the future and customer satisfaction. From these principles a survey was conducted involving 67 companies and 182 projects with above characteristics. Data analysis was initially performed by the technique of Factorial analysis, whose results led to combine 38 Critical Success Factors identified in the literature on 12 new factors with better ability to explain the observed phenomenon, namely: Uncertainty management, Organization and Planning, Productivity management, Robustness of the team, Management of technical performance, Learning and adaptation, Integration with external stakeholders, Reliability of the team, Schedule optimization, Precaution against technical failures, Guidance capacity and Precaution against supply failure. These new factors led to an analysis by multinomial logistic regression technique, which identified significant factors to explain each of the success dimensions. For the efficiency dimension this factors are Planning and organization, Reliability of the team, the Guidance capacity, Integration with external stakeholders, the Technical performance management and Schedule optimization, to the extent organizational learning are the optimization schedule, Productivity management and Precaution against technical failure. To the preparing for the future dimension this factors are the Management of the technical performance, the Reliability of the team, Schedule optimization, the Precaution against technical failures, the Learning and adaptation, and the Organization and Planning, the Guidance capacity. For the customer satisfaction are the Reliability of the team, the Learning and adaptation, Precaution against failure of supply, Organization and planning, Precaution against technical failures and Contingency management. Thus, from a scientific standpoint, the results obtained in this thesis extends the understanding of the topic studied and provide from the managerial point of view a framework that can guide and support decision making by managers of this type of project. / Projetos de bens de capital com tipologia produtiva Engineering-to-Order (ETO) são usualmente complexos devido a seu porte e nível de customização e tecnologia. Devido a estes aspectos a obtenção de sucesso pode ser condicionada por diversos elementos, entre os quais estão os Fatores Críticos de Sucesso (FCS). Neste sentido, o recorte proposto para esta pesquisa envolve a identificação e a análise das relações destes fatores com o sucesso de projetos ETO de forma multidimensional, envolvendo a eficiência, o aprendizado organizacional, a preparação para o futuro e a satisfação dos clientes. Para tanto, foi conduzido um survey que envolveu 67 empresas e 182 projetos com as características supracitadas. A análise dos dados foi realizada inicialmente por meio da técnica de Análise fatorial, cujos resultados permitiram conjugar 38 Fatores Críticos de Sucesso identificados na literatura, em 12 novos fatores com melhor capacidade de explicar o fenômeno observado, sendo eles: Gestão de incerteza, Organização e Planejamento, Gestão da produtividade, Robustez da equipe, Gestão de desempenho técnico, Aprendizado e adaptação, Integração com Stakeholders externos, Confiabilidade da equipe, Otimização de cronograma, Precaução contra falhas técnicas, Capacidade de orientação e Precaução contra falhas de fornecimento. A partir destes novos fatores conduziu-se uma análise por meio da técnica de Regressão logística multinomial, que permitiu identificar fatores significativos para explicar cada uma das dimensões de sucesso. Assim, para a dimensão eficiência estes fatores são a Organização e planejamento, a Confiabilidade da equipe, a Capacidade de orientação, a Integração com stakeholders externos, a Gestão de desempenho técnico e a Otimização de cronograma, para a dimensão aprendizado organizacional são a Otimização de cronograma, a Gestão de desempenho técnico e a Precaução contra falhas técnicas, para a dimensão preparação para o futuro são a Gestão de desempenho técnico, a Confiabilidade da equipe, a Otimização de cronograma, a Precaução contra falhas técnicas, o Aprendizado e adaptação, a Organização e planejamento, a Capacidade de orientação e para a dimensão satisfação do cliente são a Confiabilidade da equipe, o Aprendizado e adaptação, a Precaução contra falhas de fornecimento, a Organização e planejamento, a Precaução contra falhas técnicas e a Gestão de contingências. Assim, do ponto de vista científico, os resultados obtidos nesta tese ampliam a compreensão sobre o tema estudado e oferecem do ponto de vista gerencial um framework que pode orientar ou apoiar a tomada de decisão por parte de gerentes deste tipo de projeto.

The specific objectives are: to develop a theoretical framework which identifies concepts and management tools applicable in business process studied that helps to explore integration opportunities; to map the studied scenario in order to understand it comprehensively in what it refers to interactions between PD and PPC; to identify the information technology tools used on studied companies, as well as ways to maximize their usage and to evaluate the proposals with the assistance of professionals who work at PD and PPC on the studied companies. The integration is critical for the production system operations performance, looking to reduce the time and costs for product placement in the market and to increase the quality of the products and services offered. To reach that goal, a literature review on the interest topics and case studies was performed to support the development of the proposals to improve the integration between PD and PPC. The case studies were carried out in large metal-mechanical companies that develop and manufacture capital goods on demand, located in the state of São Paulo. Among the proposals, models which attempt to describe, prescribe and represent aspects that can contribute to improving the integration between PD and PPC are presented, as well as a set of steps to be followed to achieve the process of improving the functional integration. It is expected that the results will contribute to a better understanding of the factors that enable a better integration between PD and PPC in this type of company as well as creating knowledge to the researched theories lines related to the topic and contribute to the management of the studied companies. / O objetivo geral desta tese é apresentar propostas para melhorar a integração entre Desenvolvimento de Produto (DP) e Planejamento e Controle da Produção (PCP) em sistemas de produção que atuam em ambiente Engineering-to-Order (ETO). Como objetivos específicos, tem-se: construir um referencial teórico que permita identificar os conceitos e ferramentas de gestão aplicáveis ao processo de negócio estudado de modo a explorar as oportunidades de integração; mapear o cenário estudado a fim de entendê-lo de forma abrangente no que se refere às interações entre DP e PCP; identificar as ferramentas de tecnologia de informação utilizadas nas empresas estudadas, assim como formas de potencializar sua utilização; avaliar as propostas apresentadas com auxílio de profissionais que atuam no DP e PCP das empresas. A integração é fundamental para o desempenho das operações de um Sistema de Produção, objetivando a redução do tempo e custos para colocação de produtos no mercado e aumento da qualidade dos produtos e serviços oferecidos. Para atingir o objetivo proposto, foram realizados uma revisão bibliográfica sobre os temas de interesse e estudos de casos para subsidiar a elaboração das propostas para melhoria da integração entre DP e PCP. Os estudos de casos foram realizados em empresas metal-mecânicas de grande porte que desenvolvem e fabricam bens de capital sob encomenda, localizadas no estado de São Paulo. Dentre as propostas são apresentados modelos que buscam descrever, representar e prescrever aspectos que possam contribuir para a melhoria da integração entre DP e PCP, assim como um conjunto de passos a serem seguidos para consecução do processo de melhoria da integração interfuncional. Espera-se que os resultados obtidos contribuam para um melhor entendimento dos fatores que possibilitam melhorar a integração entre DP e PCP nesse tipo de empresa, assim como gerar conhecimentos às linhas de pesquisa relacionadas ao tema e contribuir para a gestão das empresas estudadas.

Sales and Operations Planning : A study into managing the silo culture in an ETO manufacturing

Background: Over the past years, companies have competed in a globalized and dynamic environment which has forced them to implement various incentives in order to gain cost advantages. Companies have tried to implement Sales and Operations Planning (S&OP) but many have not managed to get the expected results. Coordinating sales and operations remains a crucial challenge because of the multiple differences and conflicts in objectives and responsibilities, referred to as having a silo culture. As many companies have encountered this barrier in conjunction with an S&OP implementation, investigating the S&OP process in a company with functional silos and a complex planning process remains.  Objectives: The objective with this study is to provide a deeper understanding of how to manage the silo culture challenge, in order to achieve a higher S&OP maturity level in a manufacturing with a complex planning process.  Methods: The objective with this study was fulfilled through an in-depth empirical case study research in an Engineering-to-order (ETO) company. Data was collected through semi-structured interviews with employees working in the departments involved in the S&OP process, along with a survey that was used to identify the organizational culture. Moreover, a framework synthesis was carried out in order to identify the most suitable S&OP maturity model for assessing the maturity level.  Results: The results revealed that no written rules or policies govern the organizational activities, but an organization chart and some job descriptions exists. The total work is divided, resulting in a functional organizational design. The results showed that the departments facing supply and demand, have different objectives due to their functional specialization and that no common goals exist between the departments. The results also showed that the prevailing organizational culture appeared as different among the departments. The S&OP diagnosis reveled that the S&OP maturity level was low on most of the dimensions except from the IT dimension. Moreover, it revealed the lack of a shared understanding of the S&OP process among the different departments.  Conclusions: The main findings for managing the silo culture in order to reach a higher S&OP maturity level was to: (1) possess a organizational design that facilitates cross-functional alignments, (2) focus on people by ensuring that the S&OP process is fully understood, (3) define clear job roles and job descriptions, (4) state goals for each department and incorporate common goals along with metrics for all departments, (5) incorporate a strong organizational culture with shared values and beliefs and (6) have a clear decision making process along with moving towards a decentralization in some areas. / Bakgrund: Under de senaste åren har företag konkurrerat i en globaliserad och dynamisk miljö, vilket skapat incitament för att erhålla kostnadsfördelar. Flertalet företag har försökt implementera Sälj- och Verksamhetsplanering (SVP) men få har lyckats erhålla de förväntade resultaten. Koordineringen av försäljning och verksamhet återstår vara en avgörande utmaning på grund av flertalet skillnader och konflikter i mål och ansvarsområden, även kallat för silo kultur. Eftersom många företag stött på detta hinder i samband med en SVP implementering, återstår det att undersöka SVP-processen i ett företag med funktionella områden (avdelningar) och en komplex planeringsprocess.  Syfte: Syftet med denna studie är att ge en djupare förståelse för hur man hanterar silo kultur utmaningen, för att uppnå en högre SVP-mognadsnivå i en tillverkande industri med en komplex planeringsprocess.  Metod: För att uppnå syftet med studien genomförde författarna en djup empirisk fallstudie i ett kundorderstyrt företag. Data samlades in genom semi-strukturerade intervjuer med anställda som tillhör de avdelningar som är involverade i SVP-processen, och genom en enkät som användes för att identifiera organisationskulturen. Dessutom genomfördes en syntes av befintliga SVP-ramverk för att identifiera den mest lämpliga SVP-mognadsmodellen för att bedöma mognadsnivån.  Resultat: Resultaten visade på att inga skriftliga regler eller riktlinjer reglerar organisationsaktiviteterna, men att ett organisationsschema och ett fåtal arbetsbeskrivningar existerar. Det totala arbetet är uppdelat mellan olika avdelningar, vilket resulterar i en funktionell organisationsdesign. Resultaten avslöjade även att de avdelningar som står inför utbud och efterfrågan har olika mål på grund av sin funktionella specialisering och att det inte finns några gemensamma mål mellan avdelningarna. Dessutom visade resultaten att den nuvarande organisationskulturen uppfattas som annorlunda mellan avdelningarna. SVP-diagnosen avslöjade att SVP-mognadsnivån var låg på de flesta dimensioner förutom IT-dimensionen. Vidare avslöjar resultatet bristen på en gemensam förståelse för SVP-processen mellan de olika avdelningarna.  Slutsatser: Huvudresultaten för att hantera silo kulturen för att uppnå en högre SVP-mognadsnivå var att: (1) ha en organisationsdesign som främjar tvärfunktionella anpassningar, (2) fokusera på människorna genom att säkerställa att SVP-processen är fullt förstådd, (3) definiera tydliga arbetsroller och arbetsbeskrivningar, (4) ange mål för varje avdelning och inför gemensamma mål tillsammans med gemensamma mätvärden för alla avdelningar, (5) inför en stark organisationskultur som präglas av gemensamma värderingar och övertygelser och (6) erhåll en tydlig beslutsprocess tillsammans med att gå mot en decentralisering inom vissa områden.

In this context, the Engineering to Order Capital Goods Industry, exposed to a very adverse market conditions such as high cyclical instability of demand for its products, which depends exclusively on the economy expansion moments, causing, therefore, longer cycles of fluctuation demand with long periods of stagnation followed by periods of high demand, have sought for modern production management strategies, already consolidated in more dynamic segments of the economy, such as lean production and the theory of constraints, to improve production flow and minimize the impact inherent in these production systems with high variety and low volume production, high levels of work-in-process, functional production layouts, high varied workloads, excess of materials handling, etc. This paper studies the Engineering to Order Capital Goods Industry, especially large capital goods, also known as Large Assemblies production systems, aiming to propose a method of joint implementation of lean principles and theory of constraints to simplify the material and information flow, propose the use of suitable SCO (ordering systems) and reduce production lead time in this environment. / Ao longo do tempo, a tarefa de desenvolver e gerir sistemas de produção tem se tornado progressivamente mais complexa e, atualmente, para enfrentar as mudanças de demandas dos clientes e a competição global, os gestores têm a difícil tarefa de combinar a eficiência da produção em massa com a customização da era produção artesanal pré-industrial. Neste contexto, a Indústria de Bens de Capital Sob Encomenda, expostas a condições de mercado muita adversas, como a alta instabilidade cíclica de demanda por seus produtos, que depende exclusivamente dos momentos de expansão da economia causando, portanto, ciclos mais longos de flutuação da demanda com longos períodos de estagnação seguidos por períodos de alta demanda, têm buscado estratégias modernas de gestão da produção, já consolidadas em segmentos mais dinâmicos da economia, como a produção enxuta e a teoria das restrições, para melhorar o fluxo de produção e minimizar o impacto inerente desses sistemas de produção com alta variedade e baixos volumes de produção, altos níveis de estoque em processo, produção em layouts funcionais, cargas de trabalho muito variadas, excesso de movimentação de materiais, etc O presente trabalho estuda o setor de bens de capital sob encomenda, em especial os bens de capital de grande porte, também conhecidas como sistemas de produção de grandes montagens, com objetivo de propor um método de implantação conjunta dos princípios da produção enxuta e da teoria das restrições para simplificar o fluxo de materiais e informações, propor a utilização dos Sistemas de Coordenação de Ordens adequados e reduzir o lead time de produção nesse ambiente.
