Gandules Inc. S.A.C. es una corporación fundada en 2002 con capital privado, cuenta
con años de experiencia dedicados al manejo de tierras con fines agrícolas en los valles de
Jayanca en la región Lambayeque y San Pedro en la región La Libertad. Es una empresa
innovadora dedicada a la siembra, producción, procesamiento, empaque envasado y
comercialización de sus propios productos en una amplia variedad de presentaciones:
pimientos, jalapeños, gandul, green chili, mango entre otros. Cuenta con una moderna planta
agroindustrial localizada en el valle de Jayanca en la región Lambayeque, la misma que ha
sido edificada junto a los campos de cultivo con la finalidad de garantizar la calidad de los
productos recién cosechados se procesen en óptimas condiciones.
Para la identificación del problema principal se realizaron entrevistas con la gerencia
general y los jefes de área, determinándose que, el problema principal es el deficiente proceso
de producción que incrementa los costos operativos. Para tal efecto, se observó que las tres
causas primarias fueron: la falta de inspección continua en el proceso de producción, la falta
de estandarización de los procesos de producción, y la falta de inspección en los terrenos
agrícolas. Asimismo, se realizó el análisis externo e interno, así como la revisión de literatura
que, sirvió como base para proponer seis alternativas de mejora, como: la elaboración de un
máster plan de la planta con miras a la automatización, financiamiento a través de renting,
renegociación con los proveedores, herramientas de gestión estratégica y marketing.
En ese sentido, se elaboró un cronograma de implementación para cada alternativa de
mejora, asignándose presupuesto, plazo y responsables. La estandarización de cada mejora se
presentó a través de Entregables, en el cual se detalle el beneficio cualitativo. Con respecto al
beneficio cuantitativo, se realizó la evaluación económica y financiera demostrándose la
viabilidad del proyecto, revisando dos escenarios. En el escenario optimista, el valor actual
neto es S/.1´624,920.00 la tasa de retorno de 95.88%, y el periodo de recuperación es partir del segundo año. Por su parte, en el escenario pesimista, el valor actual neto es S/.
238,000.00, la tasa de retorno de 3.74%, y el periodo de recuperación es partir del quinto año. / Gandules Inc. S.A.C. is a private equity corporation founded in 2002 that has years of

MAININ es una empresa que presta servicios de mantenimiento electromecánicos en
plantas concentradoras y la ejecución de proyectos civiles con más ocho años de experiencia
y operación en el sector privado – energía y minas, donde ha logrado posicionarse como
empresa competitiva al brindar servicios de calidad excediendo las expectativas de sus
clientes. Ahora bien, del diagnóstico y análisis realizado por el equipo consultor, se ha
logrado identificar que el principal problema que enfrenta MAININ es la “insuficiente
diversificación de la cartera de clientes y expansión de servicios”; como consecuencia, de la
alta prioridad de MAININ a los contratos con Minera Chinalco, con un 88.35% de sus
ingresos ($ 42,770,267.79) y con un 74% de los contratos celebrados (77 contratos); así
mismo, la carencia de un equipo especializado en Oficina Técnica, la falta de formación
continua, la poca diferenciación de los servicios y la escasa experiencia en servicios de
consultoría y ejecución de obras, la cuales son generadores del bajo nivel de competitividad
de MAININ, pues de un total de 197 invitaciones a licitaciones, solo 30 fueron adjudicadas
(15.2%), 47 fueron desestimadas para participar (23.9%) y 120 fueron no adjudicadas
(60.9%).
Teniendo en cuenta el problema principal y las causas generadoras del mismo, se
recomienda la implementación de las siguientes alternativas de solución: a) contrato de
consorcio y b) implementación de la PMO a través de la capacitación y entrenamiento del
equipo actual de Oficina Técnica. La implementación deberá realizarse en simultaneo, a fin
de obtener un beneficio tanto a corto como largo plazo; por lo que, la inversión inicial es de
S/ 2,076,000 con un PayBack de 11 meses y 28 días, esperando obtener un VAN de
S/ 3,512,379.14 y una TIR de 102%, con lo cual se concluye que la propuesta de solución es

SIDERPERU es una empresa que pertenece al grupo Gerdau S.A. conocida como a
nivel mundial como una de las principales empresas proveedoras de aceros, dado que se
comercializan sus productos en cinco continentes y atienden a los sectores de construcción
civil, industria, minería, agropecuaria y automotriz. El presente business consulting tiene
como objetivo determinar que provocó la pérdida relacionada con el peso métrico del
producto en el proceso de fabricación de barras de construcción, especialmente con la
necesidad de acercarse al -6% sin salirse de la norma NTP341.031 G60 para poder optimizar
el uso de la materia prima. Para lograr la identificación de este problema, fue preciso que se
dieran reuniones entre el grupo de consultores y los gerentes relacionados con el proceso de
fabricación de las barras de construcción, así como el diseño de diferentes matrices y el
Diagrama de Ishikawa para mostrar las causas halladas. Se determinó que la falta de
capacitación en criterios para el uso de la Norma NTP 341.031 G60 de los operadores para
aplicar la metodología de trabajo al presentarse variaciones en los procesos, el equipamiento
antiguo, el uso ineficiente de materia prima y el control manual de la calibración eran las
principales causas del problema. Se diseñaron tres alternativas de solución, las cuales eran:
(a) automatización del proceso mediante alarmas de seguridad; (b) modernización de los
equipos de producción con tecnologías avanzadas; y (c) capacitaciones del personal en
nuevas tecnologías (capacitaciones técnicas, evaluaciones, reforzamiento técnico). Para la
implementación de estas opciones se requiere una inversión de $300,000, los cuales se
recuperarían en tres meses y 13 días, además de que se confirmó la viabilidad económica del
proyecto al obtener un Valor Actual Neto (VAN) de $ 5’967,247.33 o S/ 23’749,644.37, una

Big Orange S.A.C. es una empresa dedicada al procesamiento de alimentos con más de 15
años en el mercado peruano. La compañía ha tenido un crecimiento sostenido durante los
últimos 10 años de alrededor de 10% anual; sin embargo, a pesar de tener la oportunidad de
crecer en mayor nivel no se pudo cubrir el 100% de la demanda pues aún se presentan una
serie de inconvenientes que afectan la entrega de los productos finales a sus clientes.
De acuerdo con el informe de resultados proporcionado por la empresa Big Orange,
las pérdidas ascendieron a casi 3,000 mil soles al finalizar el año 2019. Las áreas
involucradas fueron Producción, Mantenimiento y Compras. Siendo atendidas por la
empresa, las primeras mencionadas, por medio del repotenciamiento con mejora de procesos
y recursos. Siendo el área de compras el que falta desarrollar, mediante un debido análisis de
riesgos, la cual es materia de mejora en el presente trabajo de investigación.
El propósito de la tesis elaborada es identificar la causa sobre la cual la empresa Big
Orange no puede hacer tangible las metas y objetivos de negocio, para lo cual es necesario
analizar las variables involucradas, así el detalle las causas de dicha problemática para poder
ofrecer alternativas de solución. Las cuales han sido plasmadas en un Plan de
Implementación de acuerdo con el cual se ejecutaron validaciones de las mejoras y
simulación de los procesos planteados todo ello en el marco de la metodología Lean aplicada
en todas sus fases.
Finalmente se comprobó la eficacia y eficiencia del modelo reflejado en la estructura
de costos y horizonte de la empresa. / Big Orange S.A.C. is a food processing company with more than 15 years in the Peruvian

1984, con el objetivo de realizar servicios financieros y su principal mercado fue colocar
productos activos y pasivos a gran parte de la población peruana.
La consultoría tiene por objetivo detectar el problema principal que afecta a la
organización del sector financiero mediante la aplicación de diferentes metodologías y
herramientas que permiten identificar el problema clave que fue la reducción gradual de la
cartera de captaciones de fondos. Para obtener mayor información se realizaron diversas
reuniones con personal clave de la empresa logrando identificar las principales variables que
permitirá la identificación de la causa raíz que fue una imagen corporativa tradicional sin
manejar un diferenciador a su competencia. Se plantearán diferentes alternativas de solución
utilizando diferentes técnicas con la finalidad de obtener el mayor impacto, con menor
complejidad y costo.
La solución propuesta, luego de realizar la revisión de la información, aplicar las
metodologías correspondientes, se plantea realizar el cambio de imagen corporativa,
considerando el acondicionamiento de las oficinas, cajeros y marketing, y para ello se planteó
un Gantt de Actividades estimado en semanas de ejecución, responsables y las actividades a

La empresa retail de inversiones extranjeras cuenta con 89 locales en el Perú. Sus
objetivos son lograr crecimiento a nivel nacional, ser atractivo para los inversionistas,
permitir ofrecer productos de calidad, mejorar sus procesos para lograr la satisfacción y
bienestar de los clientes. Como parte del análisis hecho de la mano del área de Category
Management y comercial, se pudo determinar cómo problemática de la compañía es que
tienen aproximadamente 2,700 skus con una rotación de más de 90 días en góndola ( 3
millones de soles en inventario) y que representan el 25.6% del surtido total, además cuya
rentabilidad estimada es de 6.8%, muy por debajo del promedio del clúster que es 63.6%, por
lo que es importante realizar una mejora de la propuesta de surtido de la cadena. Se realizó
búsqueda de literatura, encontrándose diversas alternativas que son usadas actualmente por
las principales cadenas retail en el mundo como Walmart, Aldi, Mercadona y Carrefour.
Luego del análisis de las alternativas de solución, se propone el uso de una técnica para
encontrar el surtido adecuado en base al uso de BIG DATA, inteligencia artificial y
aprendizaje automático. Se propone una herramienta que analice e integre fuentes internas y
externas de datos de la empresa y usarlos para predecir y proponer el surtido óptimo por
clúster. Con el uso de esta tecnología se espera reducir en un 50% el inventario cuya rotación
es mayor a 90 días durante el primer semestre sin que esto signifique una disminución en la
venta de los productos relacionados, afecte la rentabilidad o satisfacción del cliente. El
presente documento se enfoca sólo en los productos cuyas tiendas tienen una superficie

La institución educativa particular “San Pío X” pertenece a la iglesia católica, fue
creada a iniciativa del Arzobispo metropolitano regente en 1953 como una solución a la
necesidad de un mayor acceso a la educación de la población Huancaína de menores recursos
cumpliendo con el objetivo de evangelizar y formar en valores cristianos. Actualmente, la
Institución educativa San Pio X brinda servicios en los tres niveles de educación básica
regular: inicial, primaria y secundaria, desarrolla una estrategia de enseñanza dirigida a
potenciar el conocimiento y desarrollo personal, brindando las herramientas de estudio
además de la orientación en valores y actitudes positivas, teniendo en cuenta las necesidades
vigentes apoyándose de herramientas tecnológicas.
Para la identificación del problema principal se realizaron entrevistas con la Dirección
General, personal docente y administrativa, determinándose que, el problema principal es la
deficiente gestión de calidad de servicios conexos al de la enseñanza. Para tal efecto, se
observó que las tres causas primarias fueron: la falta de gestión de los procesos internos
educativos, falta de estandarización de los procesos educativos, y la falta de seguimiento en el
flujo del servicio educativo. Asimismo, se realizó el análisis externo e interno, así como la

la implementación de herramientas de gestión estratégica y marketing educativo, la
implementación del mapa de procesos educativos y estandarización, y la implementación del
Lean Management para el seguimiento y control de los procesos internos de la institución
educativa.

complementó con diversas actividades como entrevistas con la gerencia, visitas a planta,
auditoría interna, revisión de información de las diferentes áreas de la empresa a fin de
identificar los principales problemas y proponer una solución óptima.
Lima Caucho, en los últimos años ha venido enfrentando un reto para revertir la
disminución de las ventas y altos gastos operativos con su actual modelo de negocio, que ha
ido provocando el rompimiento de la cadena de pagos, situación que año tras año se ha ido
agravando, acentuándose aún más con el estado de emergencia debido a la pandemia Covid 19. Ante ello, se determinó necesario adoptar una medida radical que consiste en la
reestructuración del modelo de negocio, pasar de ser fabricante a importador de llantas, lo
que sin duda conlleva el desenlace de una serie de implicancias, como prescindir del sistema
productivo, medida que permitirá frenar el deterioro de su patrimonio y poder honrar sus
obligaciones con sus acreedores.
La propuesta desarrollada sugiere un nuevo plan de negocio de comercialización de
llantas importadas manteniendo la marca Lima Caucho en el mercado para los próximos
cinco años, requiriendo un presupuesto de pre - implementación por S/ 3´408,033 y un plan
de inversión para la importación de llantas por S/. 5´957,700. La propuesta plantea obtener
como resultado un TIR de 40% y un VPN de S/. 7´510,421, permitiendo en el mediano plazo
recuperar gradualmente la competitividad de Lima Caucho S.A. en el mercado de las llantas. / Lima Caucho S.A. is a company that manufactures, imports and markets tires and
rubber products; it also provides tire retreading and retreading services in Peru and Latin
America. The purpose of this research is to conduct a Business Consulting Report to Lima
Caucho S.A. in order to analyze the company in a comprehensive manner and identify its
main deficiencies. To this aim, internal and external factors were analyzed, identifying
strengths, weaknesses, opportunities and threats, complemented with various activities such
as interviews with management, plant visits, internal audits, review of information from
different areas of the company in order to identify the main problems and propose an optimal
solution.
In recent years, Lima Caucho has been facing a challenge to reverse the decline in
sales and high operating expenses with its current business model, which has been causing a
break in the chain of payments, a situation that has worsened year after year, and has been
further accentuated by the state of emergency due to the Covid-19 pandemic. In view of this,
it was determined that it was necessary to adopt a radical measure consisting of restructuring
the business model, changing from being a manufacturer to an importer of tires, which
undoubtedly entails the unraveling of a series of implications, such as dispensing with the
production system, measures that will allow slowing down the deterioration of its assets and
honoring its obligations to its creditors.
The proposal developed suggests a new business plan for marketing imported tires
while maintaining the Lima Caucho brand in the market for the next five years, requiring a
pre-implementation budget of S/. 3´408,033 and an investment plan for importing tires of S/.
5'957,700 to obtain an IRR of 40% as expected results and a NPV of S/. 7'510,421, This will
allow Lima Caucho S.A. to gradually recover its competitiveness in the tire market in the
medium term.

Bissú es una empresa peruana dedicada a la comercialización de bisutería, maquillaje
y accesorios para la mujer, a través de la venta directa. Desde sus inicios, Bissú ha apostado
por un crecimiento agresivo, a través de la apertura rápida y constante de nuevos locales. Con
ello, pretenden alcanzar la máxima presencia en el mercado limeño y aquellas provincias que,
en primera instancia, resultan “poco atractivas” para otras organizaciones. El objetivo de la
consultoría radica en lograr identificar aquellos aspectos clave que no han acompañado el
éxito financiero y comercial de Bissú, pese a la estrategia implementada de tratar de
conseguir la mayor cobertura de mercado. En tal sentido, luego de llevar a cabo algunas
reuniones con el Gerente General y otras gerencias y mediante la elaboración de una matriz
de complejidad y beneficio, se lograron identificar tres problemas de suma relevancia: (a)
incumplimiento de objetivos de ventas, (b) bajos niveles de rentabilidad, y (c) deficiente
gestión de inventarios. Se logró determinar que, entre las razones que ocasionaron el
problema, se encuentran: (a) personal de ventas sin experiencia, (b) productos no acordes al
gusto del cliente según punto de venta, (c) productos no diferenciados, (d) desconocimiento
del cliente (S, T, P), (e) falta de impulso al e-commerce, y (f) falta de aplicación de
indicadores. De acuerdo con los hallazgos, se acordó implementar la definición del público y
cómo llegar a este determinando los beneficios que los productos ofrecen como alternativa de
solución. Posteriormente, se trazó un plan de implementación de 12 semanas para desarrollar
diferentes actividades que componen las fases de segmentación, focalización y
posicionamiento y poner en marcha la gestión para obtener los resultados esperados. Se
calculó un presupuesto requerido para dicha implementación de S/ 100,000, el que será
recuperado en dos años, dos meses y 10 días obteniéndose un indicador de beneficio/costo de
2.22, un VAN de S/121,601.39 y una TIR de 48%, por lo que se afirma que es un proyecto

identified: (a) non-compliance with sales objectives, (b) low levels of profitability, and (c)
poor inventory management. It was possible to determine that among the reasons that caused
the problem are: (a) inexperienced sales staff, (b) products not according to the customer's
taste according to the point of sale, (c) undifferentiated products, (d) customer ignorance (S,
T, P), (e) lack of promotion of e-commerce, and (f) lack of application of indicators.

El sector empresarial genera mayor cantidad de puestos de trabajo en el país, siendo
así, el sector microfinanciero de vital importancia para el apoyo y apalancamiento a las
microempresas no atendidas por la banca tradicional. Caja Rural de Ahorro y Crédito del
Centro S.A. con más de seis años en el mercado cuenta con cuatro agencias y tres oficinas
informativas ubicadas en puntos estratégicos y de alto tránsito comercial en la ciudad de
Huancayo. El objetivo de la presente consultoría es dar solución al problema principal que no
permite a la empresa cumplir con sus objetivos estratégicos. De acuerdo con las entrevistas
realizadas a las gerencias a lo largo del desarrollo de la tesis, estos objetivos han ido variando
debido al impacto generado por la emergencia sanitaria mundial de la COVID-19.
El problema principal es el insuficiente conocimiento y capacitación a los asesores
financieros en tecnología crediticia que se ha determinado a través de una matriz de
priorización, para alcanzar el objetivo primordial el cual es la mayor participación en el
mercado microfinanciero en la región Junín. Se trabajó con el diagrama de Ishikawa para
determinar las causas-raíz del problema y se aplicó el principio de Pareto para identificar las
causas a tratar. La solución propuesta es desarrollar un plan de capacitación anual en
tecnología crediticia para los asesores financieros atendiendo las causas-raíz priorizadas. Este
plan contempla capacitaciones tipo cascada en modalidad virtual con un presupuesto
reducido, para el seguimiento y control se aplicará la metodología de control de proceso
estadístico. De acuerdo con la evaluación financiera se obtiene un VAN de S/. 143,080.77 y
una TIR de 16.70% logrando una recuperación de la inversión en el séptimo mes con S/.
15,183.43 y un nivel de riesgo de 25.90% para el VAN y 0.80% para la TIR. / The business sector generates the largest number of jobs in the country, and the

to the main problem that prevents the company from reaching its strategic objectives.
According to the different management departments' interviews conducted during the thesis
development, these objectives have been changing due to the impact COVID-19 global health
emergency.
The main problem is the insufficient knowledge and training of financial advisors in
credit technology. It is determined through a priority matrix to achieve the primary objective:
Increasing the market share in the Junín region. The Ishikawa diagram was used to determine
the root causes of the problem. The Pareto principle was applied to identify the causes to be
addressed. The proposed solution is to develop an annual training plan in credit technology
for financial advisors, addressing the prioritized root causes. This plan involves cascade-type
training in virtual modality with a reduced budget. Moreover, the statistical process control
methodology will be applied for follow-up and control. According to the financial analysis,
the NPV is S /. 143,080.77 and the IRR is 16.70% achieving a recovery of the investment in
the seventh month with S /. 15,183.43 and a risk level of 25.90% for the NPV and 0.80% for
the IRR.
