Změny procesů přijaté za účelem dosažení cílů finančního plánu 2015 -- 2017 společnosti prodávající úvěrové produkty / Optimization of selected business processes

The subject of my thesis is the optimization of selected business processes in the specific company. These are processes, which optimization will lead to save time, money and will generate additional income and increase the current level of profit significantly. In my thesis, I proposed several indicators of metrics and describe new information systems that will be part of optimized processes. In the first part I present the theoretical aspects and the transition from functional to process management, modeling based on different methodologies, standards and measuring the performance of individual processes. In the next chapter I am dealing with the practical application of theoretical knowledge on a specific company. First I briefly introduce this company, define its position in the market, and going through complex of strategic analysis. Next I give solution how to find out the problematic aspects of the most critical processes and then I suggest optimization. An important part of this thesis are suggested metrics and indicators for these metrics, which are monitored and evaluate targets of each individual process and thus his successful implementation. After incorporating the proposed optimization, the company has significantly shifted not only in monitored metrics, but will also increase its value. These ideas I will summarize in the end of the work.

Die Gestaltung betrieblicher Prozesse stellt heute einen wichtigen Wettbewerbsfaktor dar. Um am Markt erfolgreich agieren zu können, ist es notwendig, die eigenen Prozesse konsequent an den Bedürfnissen der Kunden auszurichten. Methoden der Prozessverbesserung beschreiben, welche Schritte hierfür durchzuführen sind. Modelle stellen dabei ein wesentliches Werkzeug für die Visualisierung der betrieblichen Abläufe dar. Gleichwohl wird in bestehenden Methoden der Prozessverbesserung nur unzureichend auf die systematische Nutzung und Wiederverwendung von Modellen eingegangen. Dadurch klafft eine Lücke zwischen erwartetem und tatsächlichem Nutzen des Modelleinsatzes im Rahmen der Prozessverbesserung. So wird insbesondere die methodische Nutzung und Auswertung von Modellen bisher entweder gar nicht oder lediglich isoliert von der Prozessverbesserung betrachtet. Damit existiert zwar eine Vielzahl an methodischen Puzzleteilen, eine durchgängige Unterstützung der Modellerstellung und -nutzung im Rahmen der Prozessverbesserung kann jedoch nicht erkannt werden. Die vorliegende Arbeit stellt sich diesem methodischen Defizit und beschreibt Schritt für Schritt, wie die Verwendung von Modellen im Rahmen der Prozessverbesserung systematisiert werden kann. Damit soll die Nutzung von Modellen im betrieblichen Alltag forciert und der Aufwand für die Modellierung langfristig reduziert werden.

Processutveckling i praktiken : En fallstudie om processutvecklingsmetoders användbarhet / Process development in practice : A case study about the usefulness of methods for process development

Bakgrund och problem: Att arbeta processorienterat är viktigt för alla typer av företag för att kunna möta en högre ställd kravbild från kunder och omvärlden. En del av processorienteringen involverar att utveckla och effektivisera affärsprocesser. För att möta behovet av utveckling har en mängd olika metoder tagits fram för hur bolag kan arbeta med detta. Bolaget Atea Logistics AB har identifierat ett problem i en av deras affärsprocesser som inte presterar på önskvärd nivå. Problematiken är kopplat till inköpsprocessen och hanteringen av leveransdata, vilket leder till svårigheter i att fastställa ett säkert ankomstdatum av gods. Detta påverkar flera delar i värdekedjan och det slutliga kundvärdet vilket väcker ett behov av utvecklingsarbete. Trots processutvecklingens ökade vikt menar en del kritiker att metoderna som tagits fram för detta är svårförstådda och saknar en praktisk användbarhet. Eftersom den tidigare forskningen sägs sakna praktisk förankring kring hur metoderna faktiskt kan bidra till bättrade affärsprocesser avser denna studie att testa och utvärdera en av dessa metoder på Ateas problematik för att i slutändan öka den praktiska användbarheten. Syfte: Uppsatsens syfte är att testa en metod för processutveckling på ett problem hos företaget Atea. Därefter ska en utvärdering av metoden genomföras för att bidra med eventuella förbättringsförslag sammanställt i ett ramverk. Vidare syftar även uppsatsen till att presentera rekommendationer till Atea kring hur de kan arbeta för att överbrygga sina upplevda problem i affärsprocessen. Metod: Den generella forskningsstrategi som använts är i huvudsak en kvalitativ fallstudie med en till stor del deduktiv ansats med vissa induktiva inslag. För att läsaren tidigt skulle ges en mer övergriplig bild kring processtänkandets olika delar samlades detta i en teoretisk referensram. Sedermera ämnade den teoretiska insamlingen som legat till grund för arbetet att skapa förståelse för de olika metoder som finns för processutveckling för att vidare kunna testa en av dessa i en praktisk miljö. Insamlingen av empiri har skett genom en särskilt verksamhetsnära forskningsmetod, interventionistisk forskning med hjälp av intervjuer, telefonsamtal, fokusgrupper och workshops. Metoden använder ett mer experimentellt och interagerande sätt för observationer genom att vara en del av forskningsobjektet. En testning av en teoretisk metod gjordes därefter på fallet för att lösa ett praktiskt problem parallellt som en utvärdering av metoden kunde genomföras. Den kunskapsteoretiska ståndpunkt som legat till grund för uppsatsen är empirisk realism för att skapa en ökad förståelse för verkligheten än den som teorin beskriver.  Slutsats: För att besvara uppsatsens frågeställningar var syftet att genomföra en testning av BPR på ett verkligt problem hos Atea. Slutsatserna som kan erhållas utifrån detta är först och främst att i egenskap av praktisk användbarhet så kan det konstateras att metoden som testades i uppsatsen definitivt var praktisk användbar men lämnade utrymme för förbättringspotential. Under uppsatsens gång har det uppenbarat sig en avsaknad av vissa aspekter i metoden. De anpassningar som gjorts av metoden på grund av detta är kopplade till praktiskt förekommande företeelser såsom tid, engagemang och motivation. Vidare ansågs metodens praktiska användbarhet kunna höjas ytterligare genom att förändra metodens ordningsföljd i en del av uppgifterna för att på så vis skapa en mer logisk arbetsprocess. Att säkert kunna konstatera att den praktiska användbarheten faktiskt höjts ställer krav på att en ny testning genomförs med det nya ramverket. Däremot finns det mycket som pekar på att dessa förändringar är ett möjligt steg till en mer praktisk metod med enklare användbarhet för processutveckling. Utvecklingsarbetet mynnade även ut i rekommendationer till Atea, de huvudsakliga förbättringsområdena involverade stärkt kommunikation såväl internt som externt, standardisering av processer, samt en utveckling av automatiseringslösningar. / Background and problem: Working process oriented is important for all types of companies in order to meet the high demands from customers and the outside world. Working process oriented involves developing business processes. To meet the increased need for process development a variety of methods have been made on how companies can work with this. Atea Logistics AB have identified an issue in one of their business processes that does not perform in line with their expectations. The issue is linked to the purchasing process and the handling of delivery dates, which leads to difficulties when determining certain arrival date of the goods. This affects several parts in the value chain as well as the final customer value, which raises a need for development. Despite the increased importance of process development, critics mean that the methods for this is difficult to understand and lacks a practical applicability. Since the previous research misses a practical anchoring on how the methods actually contributes to improved business processes this study aims to test and evaluate one of these methods for process development on Atea’s issue, to hopefully increase the practical usability.  Purpose: The purpose of the study is to conduct a testing of a method for process development on a practical issue within the company Atea. Thereafter an evaluation of the method will be done in order to present any suggestions for improvement and to compile these in a framework. Furthermore, the study also aims to provide recommendations to Atea regarding how they can work in order to overcome their experienced issues within their business process.  Method: The study is mainly a qualitative case study. The approach was deductive with some elements of inductive reasoning. A theoretical frame with key concepts was gathered in order to provide the reader with a comprehensive knowledge of the different parts of process orientation. Furthermore, the purpose of the theoretical sampling was to create an understanding of the different methods that exists for process development in order to conduct a testing of one of these in a practical environment. The empirical sampling has been conducted through a particularly practical approach, interventionist research method. The method uses an experimental and interacting approach to gather empirical observations by being a part of the research object. A testing of a theoretical method for process development were then conducted on the practical case in order to solve the issue in parallel to an evaluation of the method. The philosophy applied is empirical realism which strives to create an increased understanding for the reality beyond what is described in theory.  Conclusion: To be able to answer the question of the essay the purpose was to conduct a testing of the BPR method on a real problem within Atea. The conclusions that can be obtained from this is that the method that was tested was practical and useful but left some room för improvement. During the course of the essay, a lack of some aspects in the method has become apparent. The adjustments that have been made because of this is linked to practical phenomena’s such as time, commitment, and motivation. Furthermore, it was considered that the methods practical use could be increased even further by rearranging the order of some of the key tasks in order to create a more logical work process. To be able to state with certainty that the practical usability has actually been increased, it requires that a new test is conducted with the new framework. However, there are many indications that these changes are a possible step towards a more practical method with simpler usability for process development. The development work also resulted in recommendations to Atea, the main areas for improvement involved strengthened communication both internally and externally, standardization of processes, and the development of automation solutions.

This dissertation focuses on the re-use of business process reference models, available in a business process model warehouse, to enable the definition of more comprehensive business requirements. It proposes a business process model warehouse framework to promote the re-use of multiple business process reference models and the flexible visualisation of business process models. The critical success factor for such a framework is that it should contribute to minimise to some extent the causes of inadequate business requirements. The proposed framework is based on an analogy with a data warehouse framework, consisting of the following components: usage of multiple business process reference models as source models, the conceptual design of a process to extract, load and transform multiple business process reference models into a repository, a description of repository functionality for managing enterprise architecture artefacts, and motivation of flexible visualisation of business process models to ensure more comprehensive business requirements. / Computer Science (School of Computing) / M.Sc. Une entreprise doit être capable de décrire et de demeurer réactive face à un événement endogène ou exogène. Une telle flexibilité peut s'obtenir par la gestion des processus d'entreprise (Business Process Management - BPM). Lors d'une démarche BPM, différentes transformations interviennent sur les modèles de processus développés par l'analyste métier et l'expert en technologies de l'information. Un non-alignement se crée entre ces modèles hétérogènes lors de leurs manipulations : il s'agit du "fossé métier-TI" tel que décrit dans la littérature. L'objectif de notre travail est de proposer un cadre méthodologique permettant un meilleur pilotage des processus métier, afin de tendre vers un alignement systématique de leur modélisation à leur implémentation au sein du système cible. A l'aide de concepts issus de l'ingénierie d'Entreprise et des Systèmes d'Informations dirigée par les modèles et des TI, nous définissons une démarche générique assurant une cohérence intermodèle. Son rôle est de conserver et de fournir toutes les informations liées à la structure et à la sémantique des modèles. En permettant la restitution intégrale d'un modèle transformé au sens de l'ingénierie inverse, notre plateforme permet une synchronisation entre modèle d'analyse et modèle d'implémentation. Le manuscrit présente également l'adéquation possible entre l'ingénierie des procédés et le BPM à travers un point de vue multi-échelle. / A company must be able to describe and to remain responsive against endogenous or exogenous events. Such flexibility can be obtained with the Business Process Management (BPM). Through a BPM approach, different transformations operate on process models, developed by the business analyst and IT expert. A non-alignment is created between these heterogeneous models during their manipulation: this is the "business-IT gap" as described in the literature. The objective of our work is to propose a methodological framework for a better management of business processes in order to reach a systematic alignment from their modelling to their implementation within the target system. Using concepts from Model-driven Enterprise and Information System engineering, we define a generic approach ensuring an intermodal consistency. Its role is to maintain and provide all information related to the model structure and semantics. By allowing a full restitution of a transformed model, in the sense of reverse engineering, our platform enables synchronization between analysis model and implementation model. The manuscript also presents the possible match between process engineering and BPM through a multi- erspective scale.

隨著環境的快速變革以及資訊科技的突飛猛進,一般民眾對政府單位服務水準的要求日趨嚴苛,傳統的作業流程在作業品質以及反應時間上似乎漸漸無法滿足於民眾,是故流程再造的風潮日益蔓延於政府單位當中。而在資訊科技(以下簡稱IT)被日益重視的當今,在流程再造裡亦扮演越來越重要的角色,IT從之前支援性角色,乃至今日已漸漸成為主導推動再造之關鍵因素。透過探究IT的應用性,可以達成大刀闊斧功效的全面性變革,而IT可如何、於何發揮再造效益,則可透過流程模型清楚地描繪出。 因此,本研究提出一以流程模型與IT為主軸之流程再造方法,並舉一政府事業單位之個案為例,透過IDEF0、IDEF3等流程模型勾勒現有模型,再透過深入探討現有流程之斷層與缺口,進而思索IT可發揮之處,從而進行全面而又具流程合理性之流程調整。此外,並透過流程圖學之基礎,來推論BPR前後之相對效益,以做為落實推動流程再造時之量化效益參考。最後,期此方法能讓欲進行流程再造者有參考依循之對象,以解決許多人在茫茫再造學說之中而不知如何進行之窘境。

Diploma thesis is about business process reengineering (BPR) and its business processes in student organization ESN VSE Prague -- Buddy System. Main goal is business process reengineering and their support by information system BuddyIS, which helps to meet stu-dent's requirements. First chapter debates about processes theirs modelling and reengineer-ing. It discusses methodologies of BPR in general and then it chooses own methodology for this thesis. Next part is practical and starts with characteristic and analysis of student organization ESN VSE Prague -- Buddy System. It describes cultural environment, current status of IS/ICT and global process model. Global process model is core for next chapter, which identifies processes in organization and chooses those ones for reengineering. Those chosen processes are analysed more in detailed in detailed process diagram based on BPMN. Next part is considering process redesign based on awareness and understanding their workflow. According to redesign, proposed changes are implemented to information system BuddyIS based on principles of OpenUP. Last chapter analyses aftereffects caused by business process reengineering according to process audit made by M. Hammer (PEMM) and chosen factor measuring process performance. Fact that, chosen business processes are supported by information system BuddyIS is main benefit of this thesis.

Die Standardisierung von Geschäftsprozessen ist ein innovativer Ansatz zur Steigerung der Wettbewerbsfähigkeit von Unternehmen. Die vorliegende Arbeit hat dazu die Entwicklung einer Methode zum Gegenstand. Dabei wird zunächst ein Instrument entwickelt, mit dessen Hilfe Prozesse auf Standardisierbarkeit überprüft werden können. Standardisierbare Prozesse werden im Anschluss auf elementarer Ebene auf Vielfalt untersucht, mit dem Ziel ausschließlich positive Vielfalt in Prozessen zuzulassen. Die entwickelten Instrumente und erforderlichen Aktivitäten zur Standardisierung von Prozessen werden in Form von Methodenfragmenten beschrieben und stellen in der Summe die Methode zur Prozessstandardisierung dar.
