家電業多角化策略之研究- 資源基礎理論觀點 / A Study on Diversification Strategy of Home Appliance Industry – The resource-based theory perspective

台灣家用電器產業從民國三十八年由大同公司開始營運後,發展至今已有六十餘年歷史;家電業在台灣的發展一直受到關稅保護,直到2002 年加入WTO之後,各國進口家用電器品牌紛紛進入台灣市場,大陸及韓國等國製造的家電產品也加入戰局,對本土家電產業產生極大衝擊,使得市場競爭相當激烈。家電業者要如何在這變化的競爭環境中建立自己的競爭優勢,以及如何運用多角化策略來突破困境並創造新情勢以持續繁榮發展,是家電業經營者不斷探討及思考的課題。 本研究將以資源基礎理論(Resource-Base Theory,RBT)來探討企業多角化策略的成效,將以台灣家電業D公司為例,預計將於本論文討論的問題如下二點: (一) 瞭解家電產業的發展過程及演進。 (二) 探討家電產業於多角化策略過程之成功要素。 本論文採用個案研究方法,透過相關文獻回顧,以李吉仁&石賜亮(2000)針對多角化策略分析架構,著重在既有資源能力的延伸、新能力的建構、產品線擴充或併購;再以Grant (1991)提出的資源基礎觀點,從企業擁有的資源與能力去做探討,這些能力包括公司的財務力、採購力、生產力、行銷力以及研發力等方面; 本研究發現企業在進行多角化策略投資評估時,若能更具體分析出企業本身既有的能力是否與該多角化策略合作有更多正向影響(H),則成功的機會越大;最後可以從營收或獲利去判斷企業經營績效。

代工轉品牌:外部環境、組織能力與供應商-買者關係對發展自有品牌績效之研究 / From contract manufacturer to own branding: the effect of external environment, organizational capabilities and supplier-buyer relationship on the performance of own branding

自1990年代開始,因應眾多新崛起的開發中國家以低廉人力成本優勢切入代工業務及產業中更激烈的價格競爭,台灣產業開始思考如何從過去在代工業務的製造優勢轉投入更高附加價值的活動以維持競爭力,而擁有高利潤率的自有品牌模式成為最受注目的方式,使「代工轉品牌」成為熱門議題。然而自有品牌與製造代工業務是截然不同的商業模式,如何從代工成功轉型經營品牌的關鍵因素持續被關注。本研究即欲透過實證研究,了解從代工轉營品牌績效較佳的廠商當時在外部產業環境、內部組織能力和供應商-買主關係等三方面的獨到之處。 為了透過分析大量的台灣代工轉品牌案例獲得實證結果,本研究採取量化方法,並以判斷抽樣的方式進行全國性問卷調查。透過回收74份有效的台灣案例廠商樣本,分析案例廠商當時在產業及組織的內外部情形對日後發展自有品牌績效的影響。在外部環境上,探討市場異質性、產品生命週期、產業集中度與技術動態性;內部組織能力上,了解代工廠商的行銷能力與動態能力程度;供應商-買主關係方面,則討論品牌業務的差異性及在代工業務上對客戶的依賴性。 研究結果顯示,代工廠商能長期經營自有品牌績效較佳者,當初品牌選擇的產業及市場具備有低度市場異質性與高度技術動態性的特徵;然而對於科技業來說,高度的技術動態性並不利於品牌的初期發展;而代工時期組織內部的行銷能力、動態能力對於轉營品牌的績效皆沒有顯著的影響性;在供應商-買者關係方面,代工廠商的自有品牌若能與客戶的品牌創造業務差異性,以避免利益衝突,的確可能讓轉營自有品牌初期的績效較佳。本研究結果對於台灣欲從代工轉品牌的廠商具有實務參考性,也在缺乏量化研究的此學術領域提供重要的研究成果。 / Since 1990, facing the increasingly intensive price competition from newly developing countries with lower labor and land costs, Taiwan’s firms have begun to consider using advantage of manufacturing from OEM/ODM to other value-added activities in order to be more competitive. Building a brand, which is a high-margin business, becomes the most noticeable fashion, making “from contract manufacturing to own branding” a hot issue. However, brand-building and contract-manufacturing are two totally different business models. The key success factors of transformation are continually studied. This research attempts to understand the key external and internal conditions of the companies who did such the transformation successfully. To meet empirical investigation by analyzing numerous sample firms from of OEM/ODM to OBM, this research applies quantitative research by using questionnaire survey, with the judging sampling method. After gathering 74 effective samples of qualified companies in Taiwan, this research analyzed the effect of external environment, organizational capabilities and supplier-buyer relationship on own-brand performance. In external environment, “market heterogeneity”, “product life cycle”, “industrial concentration rate” and “technological turbulence” are explored in this research, while “marketing capability” and “dynamic capability” are included as organizational capabilities. I also include the “differentiation degree of own-brand compared to OEM/ODM buyers’ brands” and” the dependence degree on OEM/ODM buyers” as supplier-buyer relationship. According to the empirical results, the company who chose the target market with lower market heterogeneity and higher technological turbulence can get better performance in OBM in a long run. However, in the high-tech industry, the higher degree of technological turbulence is not beneficial for doing OBM business. In the suppler-buyer relationship, companies are more possible to get better performance in OBM business if they can make higher differentiation of their own-brand compared to their OEM/ODM buyers’ brands. The results of this research could be the reference for future business practice as well as provide significant insight to the academic research.

品牌與代工業務之選擇對企業價值影響之研究-以消費性衛生產品業某公司為例

本研究之個案公司在台灣不織布產業深耕近40年,一直專注於經營消費性衛生產品自有品牌業務、精進不織布研發技術與能力,並提昇製造水準。隨著品質與技術能力的提升,近年受國際品牌大廠信賴,代工業務大量到來,成為另一個擴大代工事業版圖的機會,並透過雙主軸策略的執行與落實,兼顧品牌業務與代工業務的發展。由於企業資源有限,因此將有限資源做最有效率的利用,以追求企業價值最大化,是企業經營者追求的目標,因此在制定公司決策進行資源分配時,若能清楚掌握代工業務所帶來的利益與風險與對公司價值之影響,便能評估可能風險下之最適經營策略。 本研究運用最近五年度已公開之財務報表,針對個案公司自有品牌與代工業務做模擬假設分析,試著分析兩業務銷售組合變化對企業價值之影響。得到以下之研究結論: 1.評價分析發現關鍵成功因子:本業維持高再投資率、轉投資策略成功、資金成本低、現金週轉天數降低,營運活動現金大於稅後淨利。 2.在價值拆解中發現,對股價影響程度最重大之價值關鍵因子為邊際利潤率,其次為銷售成長率。因個案公司具備產品研發能力,亦有自行生產主要原料之能力,若能藉此優勢降低成本增加利潤,則較以增加銷售成長率維持企業價值收事半功倍之效果。 3.各價值因子對股價影響程度之重大性分別為:代工業務之邊際利潤率>自有品牌之邊際利潤率。這表示個案公司增加代工業務確實能有效且迅速的增加企業價值,持續經營代工業務之策略是有利且正確的選擇。 評價個案公司之研究限制為: 1.公開市場上無國內同業可比較,使得在評估企業績效時無法判斷績效係來自產業獨特性或來自公司本身。 2.本研究自台灣經濟新報取得歷史財務報表及β值,其資料正確與否會影響到本研究結果。 3.影響企業價值之因子除了可量化的有形資產外,尚其他無法量化的無形資產,如品牌價值、生產良率、關鍵技術之掌握、專利、通路、上下游整合能力、人力資源等,如何量化其價值,非本論文能力所及,因此並未以加以評估 4.此企業評價模型具有動態性,本研究評價結果僅適用於研究論文出版當時,隨著市場環境改變評價模型中的未來預估數據也需立即調整,評價結果也會隨之改變。

工業4.0的浪潮下台灣電子代工廠轉型策略之研究 / A study on EMS Company transformational strategies under industry 4.0 trend

本研究的進行期間,正處於台灣電腦代工業的成長趨緩時期,然而隨著中國逐漸承接起「世界工廠」的角色,兩岸早已由垂直分工進入水平競合的階段,且競爭的比重愈來愈高。過去我國製造業能夠迅速崛起,主要是因為勞動力成本、原材料成本以及土地取得成本等資源所構成的比較成本優勢,然而這些成本優勢卻逐漸在消失中。 本研究探討之問題為總體環境變化對代工企業的影響?以及代工企業對環境變化的回應對策?主要是希望能夠擺脫傳統製造思維,從核心資源的角度來探討台灣電子代工廠面對工業4.0的浪潮,該如何調整營運模式,找尋最合適的轉型策略。 透過案例分析,本研究針對代工廠的轉型策略提出以下幾點建議:一、導入自動化生產,進一步提高生產效率以及降低生產成本。二、全球製造板塊移動,代工企業從生產製造走向技術服務,善用以人為中心的技術與服務,致力於發展關鍵技術。三、轉型勢在必行,調整策略符合市場需求,將技術導向的研發轉向消費者導向的創新,開創產業的新價值。 / The timing of conducting this study is that EMS providers in Taiwan encounter the slow growth of market demand as well as China’s taking over the leading role of the world factory gradually. Moreover, the conventionally vertical Taiwan-China collaboration turns out horizontal competition increasingly. Over decades, thanks to competitive advantages of relatively low labor cost, raw material cost and land acquired cost, Taiwan PC manufacturing providers dominated in the market. However, the previously-mentioned advantages are approximately disappearing. The objectives of this study are to discuss the potential impact of macro-environment change to electronic manufacturers and their counter actions to the impact. Hopefully, these players can not only cask off conventional manufacturing stereotype but also search optimal transformational strategies through core resource approach to embrace the waves of Industry 4.0. By demonstrating some cases, the suggestions of transformational strategy for Taiwan EMS providers are as follows: firstly, the introduction of manufacturing automation and then the improvement of manufacturing efficiency and cost reduction; secondly, turning past-manufacturing-centered toward human-centered technologies and services, dedicated to developing critical technologies; lastly, initiating meeting market-needed strategies, shifting technology-driven research and development to customer-driven innovation and creating values of the industry.

國際企業社會責任發展對我國跨國企業的衝擊與契機 ─以手機代工業為例 / Impact and Opportunity of International Corporate Social Responsibility on Taiwan Multinational Enterprises—Citing the Handset ODM/OEM Industry as an Example

台灣的企業在過去數十年有驚人的進步與發展,無數的企業甚至於從家庭工廠或小型公司開始,憑藉台灣人辛勤苦幹與創業家精神戮力經營,逐漸地成長茁壯,進而提升及蛻變,終能在國際上嶄露頭角,甚至成了勝出於國際同業之間的跨國性企業,但是面對企業社會責任(Corporate Social Responsibility,簡稱CSR)由2005年的邊緣性的議題,轉變為2006年全世界談論的焦點之際,台灣企業卻對CSR仍然陌生,倘若不及早規劃因應,恐將遭受極大的衝擊與損失,鑑於公司治理係屬CSR所涵蓋財務面、環境面及社會面等三個面向當中的財務面向,因此允宜在國內過去推動公司治理的經驗與基礎之上,持續推動落實公司治理,並擴大至整體企業社會責任的推動與建制,本研究即秉持這樣的基調,希冀經由探討及瞭解CSR的意涵、沿革、現況與未來發展,透過產業案例之研究,分析檢討台灣在CSR的履行與因應上的問題與缺乏,並試圖提出改善與強化的建議,進而作為未來資本市場本身暨其針對上市上櫃公司及其他市場參與者,宣導、推動及落實CSR的起點與參考。 本文的研究架構共分為五章,「第一章」為緒論,係就研究的背景、動機、目的、範圍與研究的架構與歷程,逐一加以闡述與說明。在研究背景方面,主要列舉近年來,尤其是2006年,全世界所發生關乎企業治理議題、環境議題、社會議題等CSR各面向的新案例,暨CSR新的標準或倡議,以顯示CSR的蓬勃發展;研究動機則導因於總部設在荷蘭的國際機構SOMO所發表一篇對手機品牌大廠有關CSR的報告,鑑於未來將直間接衝擊台灣的供應商與代工業,因此頗有進一步探討研究之必要;研究目的則意欲探究CSR對台灣企業的可能衝擊,促使業者及國內各相關機關、機構及早因應及規劃;研究範圍方面,則為使研究符合具體化且具實務性價值,因此以公司治理相對較有基礎的上市櫃公司且將更以上開SOMO的研究報告相關聯的手機代工業產業為探討檢視的對象;研究的架構與歷程乃以文獻的蒐集參考,加上個案案例研究暨問卷調查分析等方法進行。 「第二章」為CSR的探討,首先係針對CSR的文獻探討部分,分別就CSR的意涵、演進、主要面向、具體內涵及其目標使命加以說明探究;次就CSR的歷來重要的國際倡議與標準,並介紹近年來國際上有關CSR的發展情形、具體作為及重要案例;最後則臚述台灣CSR的現況與問題。 「第三章」為全球與台灣手機市場現況,主要是就本研究所選定手機業的產業狀況分析,包括手機業有關全球與台灣的產業概況、國內產業供應鏈概況暨國內手機業者在全球產業鏈中所佔地位,著重其對上下游廠商的優劣勢,尤其導引出面對品牌大廠的劣勢,因而更有來自大廠的CSR壓力與危機。 「第四章」為台灣手機代工業所面臨CSR之挑戰,先就SOMO組織所發表該篇報告中,針對手機品牌大廠CSR的批判事項以及其中所透露的警訊,另分析探討該等大廠對其代工廠或供應商可能提出的要求或採取的作為,並分析對台灣業者的相關衝擊;另為了具體瞭解及掌握國內手機代工業者的CSR執行現況,乃參考ICT針對供應商CSR自評問卷內容設計簡式問卷,對國內上市手機代工業者進行問卷調查,並分析其缺失問題,也提出其可以強化的做法。 「第五章」為建議與結語,乃針對我國整體與企業面對CSR潮流與挑戰,暨或可規劃努力的策略、方向與層面提出建言;在宣導、推動與機制建立方面,建議「從公司治理到企業社會責任」,以近年來推動公司治理的經驗為本,參照既往的方式與軌跡,朝更多的面向與層面努力以赴,期能克竟其功,並期許台灣企業或可以公司治理與CSR均佳的台積電公司為典範,落實建立與履行CSR,俾能造就更多台灣產出的世界級企業。 / Over decades, some very small family business and manufacturers have grown and developed significantly to large enterprises in Taiwan. Nowadays they are becoming prosperous, developing multinational business, and some are even globally recognized brand names. However, when facing the issue of Corporate Social Responsibility (CSR), which has become an essential issue in 2006, these prosperous enterprises are not familiar with and yet to be well-prepared. Given that corporate governance involves only the financial aspect of CSR, which entails economic, social, environmental, and ecological aspects of firms’ operations and activities, it may well be appropriate to promote overall CSR concept and infrastructure based on corporate governance. This concept serves as the purpose of this dissertation: to analyze and investigate into problems facing enterprises obliged to take CSR, by studying the meaning, background, current circumstances and future developments of CSR, and through case study of mobile phone industry. Hopefully more conclusion and suggestions can be drawn from this dissertation to provide TSE and GTSM listed companies and other market participants with more reference to promote and implement CSR. This dissertation is divided into 5 parts: Chapter 1: Introduction This chapter includes research background, motive, purpose, research scope, structur and process. New cases, especially in 2006, of corporate governance, environmental impact, and social issues are presented in the section of research background to demonstrate new trends of CSR. The motive of conducting this research is based on a report from an international organization named SOMO based in the Netherlands. This report addresses CSR topics regarding worldwide handset manufacturers. CSR issues mentioned in this report will directly affect handset suppliers and ODM/OEM enterprises. With further research and investigation, hopefully handset manufacturers and related enterprises can be more aware of CSR and can better cope with these issues and take proactive measures to prevent CSR related problems, which serves as the purpose of this dissertation. Research scope encompasses listed companies in the handset ODM/OEM enterprises. Research process includes literature review, case study, and questionnaire analysis. Chapter 2: Literature review of CSR This chapter first looks at the definition, evolution, various aspects, practical meaning, and purposes of CSR. Afterwards the international standards of CSR and international practices and development of CSR cases would be elaborated. Finally Taiwan CSR status quo and challenges would be discussed. Chapter 3: Taiwan and global handset manufacturing market status In this chapter, mobile phone industry analysis is conducted, including domestic and global mobile phone market status, Taiwan handset manufacturing supply chain. It also looks at Taiwan handset makers’ market position in the global industrial environment. This chapter stresses the threats of domestic enterprises when facing global main handset players, which makes them face more stress and problems as a result of CSR. Chapter 4: CSR challenges facing Taiwan handset ODM/OEM firms In the beginning we will look at the criticism and warning to handset global brand names from the aforementioned report of SOMO. In addition we analyze potential requests and conducts required by these global players to their ODM/OEM firms in the face of CSR. These requests and conducts can subsequently impact Taiwan mobile phone manufacturing industry. In a bid to look at the current circumstances of domestic handset makers’ CSR operation, we use ICT’s CSR questionnaire as a reference to design a simplified version, and distribute to TSE and GTSM listed handset ODM/OEM enterprises. According to the questionnaire result, we find some current drawbacks and propose solutions. Chapter 5: Suggestion and conclusion In this chapter we are looking at trends and overall CSR challenges facing domestic enterprises in Taiwan. Practical strategies and directions are proposed. In terms of promotion, implementation, and establishing CSR mechanism, this dissertation proposes that firms start from Corporate Governance to CSR, and develop in more CSR aspects based on their previous Corporate Governance experience. This article also cites TSMC as a role model for CG and CSR, hoping that firms to follow suit and for this island to create more globally renowned enterprises. 高科技企業國際發展策略之研究-以個案公司為例探討 / The research on international development strategies of hi-tech enterprise-take a comapny as a sample

隨著全球經濟大海嘯浪潮湧來,先進國家普遍的購買力衰退,全球的資訊高科技行業正面臨著產品競爭的嚴峻挑戰。目前國內大多數IT行業在瞭解和滿足顧客需求、制定產品開發策略,組織成長策略以及用不同產品適應市場競爭的變化等方面,普遍存在問題。企業最高主管的一個重要任務是獲取、形成和配置組織資源。而科技是很多公司極其重要的一種資源,管理好這個資源贏得競爭優勢,需要把它與公司策略結合起來;企業最高主管第二個重要任務是形成和開發公司創新能力。這要求企業最高主管能夠評估公司擁有的創新能力,並且知道如何運用和改善它。 因此本研究的目的就是探討基於策略管理的企業成長理念、實用技能和有效方法,使我國電子產業能隨著環境的變遷有良性的發展軌道。經由對個案公司的研究與深入訪談,一方面更加了解個案公司所處的競爭環境、策略選擇與組織配置。另一方面,亦可從中歸納一些結論與建議,以期提供個案公司、其他業者、國內相關方面,長期生存與發展的另一思考方向,以及相關考慮議題。 本研究首先分析了個案公司策略制定的背景,繼而定義了個案公司的策略方向,包括:採取焦點市場的差異化、以接觸為基礎的策略、簡單策略、以及建立策略本領。以下分別陳述如下: 個案公司經策略分析,其發展的最好途徑是一採取策略導向、整合作業流程以及發揮策略資訊科技應用,來培養人才、開拓市場、防範風險、開發新產品和服務;另一方面是瞭解和掌握未來經濟發展趨勢、業界發展趨勢、確實掌握顧客通路,加快創新力度,爭取後來居上;此外,個案公司需要強化與策略、業務的契合。 在網路經濟和資訊經濟中,憑著資訊科技和網路技術,在各行業有許多默默無名的中小企業,都能後來居上,超過前者。可見資訊化以成為企業轉型與成長的關鍵成功因素之一。電子業是高度資本與科技導向的行業。透過企業發揮通路優勢和科技創新優勢,個案公司的績效才可望大幅度上升。 最後,對個案公司思考方向的建議如下: 1.在企業競爭激烈的環境下,並非僅有複製領先企業的做法即可成功,複製領先企業的做法不甚困難,困難的為此等做法背後所有涉及之策略、流程及人員。是以採行某一企業行動之前後,必須有一套完整的配套措施協助人員訓練與流程改造,方能達成企業經營運行之預期效益。 2.不一味追求新科技,忽略策略與管理之契合。策略之採用適當與否,端看是否能滿足顧客之需要與提供完善服務,以及是否能為企業帶來經營上之效益,而不是以追求最新科技為最主要目標,而是應該瞭解目前各種市場區隔科技使用情形,並針對需求變動隨時更新,以契合企業與顧客兩者之需求。
