企業開發創新性產品之研究—以宏碁迷你筆電Aspire One 系列為例

在新興市場逐漸蓬勃發展及2008年金融海嘯發生後,低價電腦商品需求開始大增,低價迷你筆電由台灣電腦廠商華碩率先開發出來,但競爭對手宏碁在半年後推出同類型產品,出貨量及產品銷售成績屢創佳績,超越市場先進者華碩,讓人不禁思考,何以華碩表現卻不如後進者宏碁?創新產品若要為企業帶量龐大利潤,除了創新這項元素外,還有哪些因素值得讓企業學習仿效? 研究問題包括,一、企業在發展創新性產品時,對「先行競爭者產品」的知識為何?二、企業在推出創新性產品前,對「整體市場」的知識為何?三、企業的組織策略在創新性產品開發流程中所扮演的角色為何?四、企業在發展創新性產品的過程中,其合作伙伴的角色為何? 本研究從過往眾多文獻中,整理出市場面、組織面及產品面等三大重要構面,做為研究架構,並以宏碁迷你筆電Aspire One系列為例,從產品開發流程中,尋找產品開發成功的重要因素。本研究藉由關鍵人物訪談及次級資料蒐集取得資訊,建構起研究的主體。 本研究所得到的結論包括,一、企業在開發創新性產品時,若能注重市場導向及消費者需求,可提高創新性產品開發之成功機率;二、企業在開發創新性產品時,上市速度是影響產品銷售成功的關鍵;三、企業售後服務可提升顧客忠誠度,有助創新產品的銷售;四、高階主管的支持是推動創新性產品上市重要的動力;五、企業成立跨部門組織專責處理創新性產品開發事宜,有助溝通與縮短產品推出時程;六、豐富的行銷、通路及技術等組織資源,有助創新產品開發的成功;七、企業產品出貨量到達經濟規模,有助創新性產品開發時,提高對外談判籌碼多及成本優勢;八、產品競爭力及消費者需求並存時,將會提高創新性產品的成功機率;九、企業與供應商關係良好,有助維持新產品品質及上市時程。

目標成本制下新產品開發流程與會計人員作業之探討-以我國兩汽車企業為比較個案

廣受日式企業採用之目標成本制,提早於產品設計、開發時即檢討成本降低的可能性,並以產品生命週期為考量,有效降低成本。不但為一有效降低成本之技法,更為企業利潤規劃之利器。 有系統、具彈性的新產品開發流程是影響產品獲利的重要關鍵,目前大部分企業已不再採取傳統的接力賽式新產品開發流程,而偏向於橄欖球之方式運作,因此跨功能團隊之合作極為重要,而在目標成本制之下,會計人員更為團隊中之重要成員,其所從事之作業將影響目標成本制之順利實施。為深入了解採行目標成本制之不同公司其新產品開發流程以及會計人員作業之差異,本研究以裕隆與中華兩家汽車企業為個案對象。 研究結果如下: 一、裕隆與中華兩企業之新產品開發流程其基本架構上相同。惟兩家公司 偏重的策略有所不同,故在概念發想者、可行性分析、目標成本控管 情形有所差異。 二、目標成本制下,會計人員於新產品開發流程所從事之作業包含「目標 成本之訂定、展開與控管」、「對策略之了解與跨功能團隊合作」、 「資本支出分析、相關法令與匯率資訊之提供」、「成本資訊之提供 」以及「編製相關財務報表」等五個因素構面。 三、兩企業認為會計人員於新產品開發流程從事之作業有相同亦有不同之 處,其會受到兩企業所偏重的策略所影響。 四、會計人員與非會計人員對於會計人員所從事之作業無太大歧見,皆達 成共識,有助於目標成本制之順利運作。 / Target costing is widely adopted by Japanese enterprises. It advances the time of cost-down evaluation to the product design and development stage. By considering into the product life cycle, it lowers the cost effectively. Therefore, for enterprises target costing is not only an effective means of cost reduction but also an useful method of profit projection. A systematic and flexible new product development (NPD) process is the key of profitability of the product. Most enterprises have abandoned the traditional sequential phases of NPD for overlapping phases of development. In overlapping phases of development, cooperation between cross-functional teams is important. Among all, accountants are especially essential because their work affects the practice of target costing. In order to further understand the differences of NPD process and accountant’s activities in different companies, this study has conducted case studies of Yulon and China-motor. The conclusions of this study are: 1.Yulon and China-motor basically adopt the same NPD process. However, the strategies emphasized are different, which cause differences in the idea generator generating, feasibility analysis and the management of target cost. 2.Under target costing, the accountant’s activities in the NPD process include “setting, allocating, controlling and managing the target cost”, “understanding the strategies and cooperating with other participators in cross-functional team”, “analyzing the capital expenditure and providing related law and foreign currency information”, “providing the cost information” and “preparing related financial statements”. 3.The defined roles of accountants in NPD in both enterprises are influenced by their selected strategies. 4.The consensus of accountant’s activities between the accountants and other team members is helpful to the practice of target costing.

在經濟全球化的後金融危機時代中,技術財產權的交易對於推動產業升級,推動新產品及市場發展和進一步推動技術移轉成對現實生產力仍然具有重要市場貢獻的實際意義。不斷豐富技術財產權交易的商業化方法及流程後充分發揮技術財產權交易在市場的領先及先發地位。本研究著重在技術移轉的成功關鍵因素之研究,所以會同時考量到技術應用、市場需求及供應鏈等方面的議題。另外,政府研究機構與企業間的技術移轉對其本身經營成效均是相當重要。對企業而言,此類型的技術移轉已成為其獲取新型技術的重要來源。對政府研究機構而言,政府研發投資的成效係決定於研發成果能否有效地移轉廠商。本研究主要以研究機構之一工業技術研究院技術移轉為主。研究對研究機構及企業而言,進行技術移轉的主要關鍵成功因素為何?研究有以下四個發現;(1)技術移轉業務牽涉層面廣泛、涵蓋多樣專業,包括技術、法律、管理、財務等,宜達到認知一致及雙方資訊回饋的情形下,一定要和對方保持在高頻率溝通。(2)技術移轉需要整合各方資源,所以為了使技術移轉時技術接受者方的技術達到同一個技術水平的情況下,研究機構應為對方隨時準備。(3)雙方背景的懸殊,會影響技術移轉績效;研究機構在避免開發出不符合市場競爭力的商品的情況下,研究機構應一開始就著手彌補這差異。(4)市場變化多端,建議甚至技術移轉期後,仍然應強化後續與企業在技術商品化的互動來因應市場在不同階段的變化。 關鍵字: 技術移轉、研究機構、技術商業化、新產品開發、成功關鍵因素。 / In the age of post global economy financial crisis, trading of intellectual properties still have real meanings to the market in pushing new products, developing new markets and further pushing technology transfer into producible. After continuous refining IP trading methodologies and processes, business entities will become leaders in their markets. This research will focus on success factor in technology transfer with topics in technology applications, market demand and supply chains. Moreover, we will discuss important factors in technology transfer between government research institutions and private enterprises. For private enterprises, it is an important source of obtaining new technology. For government research institutions, performance of the government research investment is determined by whether the result of research and development can be successfully transferred to private enterprises. In this research, we will be mainly discussing technology from Industrial Technology Research Institute in Taiwan. In this research, the author will discuss four main findings in key successful factors in technology transfer between the government research institution and private enterprises. (1) Technology transfer is very involved in many aspect of business including research and development, law, management and finance, etc. It is best to keep good communication between both entities to reach a common consensus and to keep good feedback. (2) Resources from both entities have to be integrated in the process of technology transfer. Therefore, the research institution have to be prepared to have a plan of support for private enterprises to reach the same technology level. (3) Difference in background knowledge between both entities will have impact in technology transfer performance. In the beginning, the research institution have to prepare to remedy this difference in recognition to prevent developing a product that is not competitive in the market. (4) Market changes fast. 透過市場驗證歷程增進新產品完整度之研究: 以 Voltset 新創公司為個案 / Increasing new product readiness through market validation process: a study from the experience of Voltset startup

打造一個好的產品是所有早期新創公司的核心,然而如何將產品從構想到販售並取顧客喜愛,則是一個需要理論與實務結合、不斷實驗的過程。在本論文中,作者將過去三年實際帶領產品-Voltset從出生到成長的經驗紀錄下來並與理論相呼應,探討一個新產品如何透過不斷循環的迭代過程 (iteration process)增加其新產品完整度 (product readiness) 。這三年當中,作者歸納了 Voltset從初期抽象構想的形成,獲得第一位付費的客戶,到後期在全球最大的群眾募資平台上進行全球市場驗證的過程。本論文主要會針對兩大部分做深度討論: 第一部分著重於探討如何在各種實際市場驗證測試中增加產品就緒度,並點出在目前現有理論框架,如: 精實創業 (the Lean startup) 下可能與實際執行面不同之處。根據本產品的經驗,新產品第一次的迭代過程循環應該經由以下幾個步驟:產品目標市場願景、產品本身定義、最小可行性產品構築、意見領袖背書、市場驗證、市場測試與學習。第二部分則是討論當在定義一個新產品的功能與特徵時,如何正確地選擇性聽取以及以什麼方式來聽取目標客戶的需求。根據打造 Voltset產品的經驗,作者發現當潛在客戶聲音太廣泛時,應只聽取”已付費”客戶的意見,因為該族群的產生是藉由深入了解產品價值,並經歷認同與付費過程而形成,因此會在產品的功能與特徵上的需求較聚焦。 本論文藉由親身實務經驗與理論的對話提供深度的產品迭代過程探討,作者期許這樣的研究能對於縮小理論與實務的鴻溝做出貢獻。 / Product building is a core activity for any early-stage startup. However, there are still many gaps between literature to real world practice for successfully developing a product that is accepted by the market. In this thesis, the building experience of Voltset -- a one of the kind hardware and software integrated multimeter, is studied for its journey of product iteration process to increase product readiness. The cofounder of the startup as well as the author of this thesis, has reflected his firsthand experience with literature such as the Commercializing New Technologies and the Lean Startup to seek steps necessary to move the project from shaping an abstract concept, acquiring the first paying customer, and then campaigning a successful crowd funding project. The thesis focuses on answering two questions: First, what are the steps required to enhance product readiness through validation testing from the first business idea to receiving its first group of paying customers. Based on the experience of Voltset and the Lean startup framework, it suggests the first product iteration process should loop through the following stages: Product market vision, product definition, minimum viable product building, key opinion leader endorsement, validation sell, measure, and learn. Second, when a product specification needs to be pinpointed, who and how to listen to the voice of targeted customers (VOC) is the state-of-art question for early-stage startups. Within the scope of this experience, it indicates to focus only on paying customers since they understand the potential value of the new product and have similar needs compare to the wide range of feature request from the rest of potential buyers. This thesis provides the insights of product iteration from first-hand experience, enriching the knowledge gap between real product building and theoretic framework point of view.

運用層級分析法評估新產品定義與定位─以台灣自有品牌智慧型手機產品為例 / Evaluating the definition and positioning of the new product by Analytic Hierarchy Process

科學技術進步下,產品生命週期不斷縮短,不少企業藉縮短新產品規劃階段以及簡化的前置作業,回應必須快速推出新產品的壓力,但學者研究調查中持續發現,輕忽新產品設計與開發最起始階段是導致新產品失敗的主要原因,因此本研究將研究重點放在新產品開發流程之前段新產品策略與規劃工作上。 本研究將新產品開發流程一切為二,「前段」涵蓋全面發展階段之前的產品構想、初步調查、細部調查等新產品開發階段,「後段」則包括全面發展階段在內的產品測試與確定、全面生產與上市等新產品開發階段,而Cooper(2000)在前段與後段之間設立一個重要的檢核關卡,前段須產出明確的「新產品定義」相當於科技產品之規格,以及「新產品定位」也就是新產品對消費者之訴求重點後才能進入後段流程,因此本研究期望使此重要關卡所需的最後「新產品定義與定位」產出,能是一個周延考慮各面向因素的最佳結果,因此本研究提出之解決方法是納入前段所有需考慮的新產品策略因素以及可行性因素,加以整理並建立「新產品定義與定位評估架構」,提供企業在決定「新產品定義與定位」時能夠透過客觀檢核架構,進行新產品推入市場後成功率的評估,甚至能將之運用在各新產品方案之間的選擇,例如:越符合架構各面向因素的新產品方案,代表較高的產品成功率。 本研究選擇決策中心在台灣的「台灣自有品牌企業」,鎖定產品生命週期短且汰換率高之特性的「手機產品」,並以對企業與市場而言皆為新產品的「智慧型手機」為研究對象;本研究研究目的為希望了解台灣自有品牌手機公司實際進行新產品開發流程的情形,並找出妥善評估「新產品定義與定位」的衡量架構與指標,並進行整體與跨公司之各因素指標權重比較,期望結果可提供台灣自有品牌手機業者一個可遵循的「新產品定義與定位評估架構」以及可了解企業本身對新產品注重之重點的具體新產品管理方法;本研究方法為整合專家訪談、學者文獻和產業研究報告,建立「新產品定義與定位評估架構」,並使用層級分析法(AHP)將架構因素設計成問卷,請五家公司各一位有權決定新產品全面發展與否的高層主管,依據過去新產品專案管理經驗透過因素之兩兩比較,得到各層級之各因素在企業做新產品評估時的權重。 研究結果發現台灣自有品牌手機公司在第一層級指標中首重「新產品市場潛力與需求確認」與「新產品策略發展競爭分析」,並對「新產品技術開發與設計可行性」最不重視;策略夥伴(通路商/電信商)商品趨勢預測、新產品推出市場後的獨特性與優越性、機構與ID(工業)設計能力、新手機專案如期完成,都是第二層最被重視的指標;現有產品線之影響、目標市場銷售成長潛力、功能需求等則為第三層企業評估重點。 本研究相信新產品之表現好壞不僅是上市之行銷企劃結果,更來自於最起始新產品初生時企業所做的規劃階段與前置工作品質,透過「新產品定義與定位評估架構」將專家在做決策時的內隱經驗與知識作架構化,更透過層級分析法(AHP)的量化分析找出各指標權重,以客觀周延架構與具體權重改善決策者過去依主觀經驗決策情形,並提供企業一套有效產出「新產品定義與定位」的思考過程,更可進一步作為最佳成功率方案選擇的新產品管理方法。 / With rapid leaps in technology, product life cycle has been shortened in the past several years. Responding to this change some firms tried to simplify the preceding operation in the planning stage of the new product development process in order to speed up the lead time for launching new product. However some academic researches point out that the fewer firms do in the beginning stage of new product development process, the higher failure risk firms will take finally. For considering the importance of the start stage of new product development process, this thesis focuses on how to plan a new product properly and effectively. This thesis divides the new product development process into two parts. One is the former phase including “discovery stage”, ”scoping stage”, and “build business case stage”. The other is the later phase covering “development stage ”,”testing and validation stage”, and “launch stage ”.The Scholar, Robert G. Cooper(2000) created a method to manage the whole process called “stage-gate”. He mentioned “gate three” played a meaningful role between former and later phase because firms have to make commitment to the new product and put in real resources after former phase. In other words, “gate three” plays a role as a serious gatekeeper to make sure a well-defined and clearly-positioned new product. The definition and position of the new product is the output of former phase and means “gate three”. To have a sound definition and position of the new product, this thesis suggests a framework involved in all factors that are under consideration in former phase. Firms could adopt the framework when they have to create or evaluate a new product. This thesis also suggests that following the framework to evaluate a new product could be more objective and easily-obeyed, and most importantly lower the failure risk of the new product. This thesis takes “Taiwanese own brand company” as the object of study is because it is more feasible to contact with the core of the people who are the decision maker of a new product. Mobile phones are suitable to be the product of the study on account of facing the intense pressure from product life cycle shortened and high changing usage rate. Moreover this thesis chooses a fresh and novel product for consumers and firms, “smart phone”, as the target product. The purpose of this thesis is to know more how “new product development process” being implemented in Taiwanese own brand company, collect the factors considered in the process, and organize all the factors in a hierarchy framework. This framework works as a guidebook to evaluate new product definition and positioning. The method used in this thesis can provide more information such as quantification of importance percentage of some indexes. This study recommends that firms revise and adjust the percentages by comparing each other within five companies separately. To set up “ the new product definition and positioning evaluative framework ”, this research integrates the expert opinions of interviews with professors, academic researches, and industrial research reports. The concept of questionnaire is based on “Analytical Hierarchy Process, AHP” and designed for continually comparing the importance of different two factors for calculating the importance percentage. The people answering questionnaire are the senior managers who are responsible for making final decision and decide a new product is qualified for “gate three” and enter “development stage”. This thesis believes a successful performance of a new product launch is partly based on the marketing communication plan but mainly comes from an entire consideration of new product plan in the beginning of the process. By way of evaluating the definition and positioning of new product with hierarchy framework, helps decision maker to remove subjective opinion and conclude the decision more objectively. The most important contributions of this study are not only transferring latent thinking process to a easily-followed framework and output meaningful quantification importance percentage, but also the percentage can further be used to calculate points for choosing the best-fit new product on the selecting list. The thesis hopes the process of this research method to be a good new product management method and improve the success of new product development effectively.

技術知識特質與知識管理對新產品開發績效的影響-以台灣工具機業為例

本研究針對台灣工具機產業廠商,探索其研發專案知識管理對新產品開發績效的影響,及其技術知識特質對知識管理的關聯性。本論文以深入個案訪談法為主要的研究方法,訪談國內具代表地位的二家工具機業大廠之設計及開發部門,並自其中各選擇二個研發專案作為研究對象。   本研究歸納分析所得到的研究發現如下:   【研究發現一】研發專案知識吸收來源愈多、範圍愈廣、組織學習活動愈多,其新產品開發績效愈高。   【研究發現二】研發專案知識創造技術突破愈多、創新價值愈高,其新產品開發績效愈高。   【研究發現三】研發專案知識蓄積文件化程度愈高、蓄積活動愈多、累積專案核心能耐愈多,其新產品開發績效愈高。   【研究發現四】研發專案知識擴散方式愈多、擴散活動愈多,其新產品開發績效愈高。   【研究發現五】技術知識變動程度對研發專案的知識管理有明顯的影響。   【研究發現六】技術知識外顯程度對研發專案的知識管理有明顯的影響。   【研究發現七】技術知識路徑相依度對研發專案知識管理的影響,似乎不是很明顯。   【研究發現八】技術知識模組化程度對研發專案知識管理的影響,似乎不是很明顯。   【研究發現九】技術知識複雜化程度對研發專案的知識管理有明顯的影響。   因此,本研究建議企業為了提升新產品開發的成效,的確需要強化知識管理,同時其研發部門應設計符合技術知識特質及利於推動知識管理的組織型態與作為。平時應作好內部技術傳承及外部技術來源佈置工作,並在新產品開發不同階段妥善配置適合的資源與人力。 / This research is focused on Taiwan's CNC machine industries for exploring the impacts of knowledge management on the performance of new product development. The influence of the characteristics of technological knowledge on knowledge management is also studied. The research was conducted mainly based on deep case studied. The research subjects include four R&D projects two which are selected from two companies of CNC machine industry.   The preliminary conclusions are as follows:   1. The more the R&D project knowledge is absorbed from different sources, wide ranges,and multiple organizational learning activities, the better the performance of new product development would be.   2. The more the R&D project knowledge creates the technological breakthrough and thenewly added value, the better the performance of new product development would be.   3. The more the R&D project knowledge is accumulated with the documentation, the amass of activities, and the core resourcefulness, the better the performance of new product development would be.   4. The more the R&D project knowledge is diffused in different patterns and activities, the better the performance of new product development would be.   5. There exists a direct relationship between the knowledge management of R&D project and the degree of change of technological knowledge.   6. There exists a direct relationship between the knowledge management of R&D project and the degree of explicitness of technological knowledge.   7. There doesn't exist a direct relationship between the knowledge management of R&D project and the degree of path dependence of technological knowledge path.   8. There doesn't exist a direct relationship between the knowledge management of R&D project and the degree of modualization of technological knowledge.   9. There exists a direct relationship between the knowledge management of R&D projects and the degree of complexity of technological knowledge.   As a result, it is suggested that the R & D departments of the companies possessed with different characteristics of technological knowledge should design the organizational form and activities that are conformed to the characteristics of technological knowledge for facilitating the practices of knowledge management.   The internal technology inheritance and the external technology resource deployment have to be executed ordinarily; and the appropriate resources as well as human powershall be properly allocated in accordance with the different steps of new product development with a view to intensifying the satisfactory result.

本研究係透過實地訪談暸解企業在不同的新產品開發專案策略下所採行的供應商管理制度(包括供應商遴選、供應商發展活動與供應商績效評估與獎酬制度)具體內容為何,進而探討不同的新產品開發專案策略在供應商管理制度上的異同處為何,以期提供企業在選擇參與新產品專案供應商、進行供應商發展活動及評估供應商專案績效與設計獎酬制度時的參考。本研究依據個案分析之結果,提出以下三項結論以回應研究問題,並根據研究發現陳述相關建議,最後提出研 究限制與未來研究方向之建議。 一、新產品開發專案策略會影響遴選參與專案供應商時的遴選流程、優先重視的評估構面與遴選時間。 二、新產品開發專案策略會影響專案中進行供應商發展活動的活動內容、範疇與時間。 三、新產品開發專案策略會影響供應商之專案績效評估的目標訂定範圍與嚴苛程度。 / Conducted by field interviews, this research is primary to focus on the details of supplier management system including selection of suppliers, supplier development activities, supplier performance evaluation, and reward system) under different strategies of new product development projects. This research also discusses the similarities and differences of supplier management system under different strategies of new product development projects. According to the result of case analysis, we claim three conclusions in response to the research questions, and propose some relevant suggestions. Finally, we state research limitation and direction for future research. 1.The strategy of new product development project will affects the selection process, priority of assessment dimensions, and duration in selecting the suppliers who can join the project. 2.The strategy of new product development project will affects the content, scope, and period of supplier development activities in the project. 3.The strategy of new product development project will affects the scope and severeness of goals in evaluating suppliers' performance in the project.

創新是企業競爭力的來源,擁有堅強的新產品開發能力是企業成功的關鍵。然而,隨著世界經濟發展的腳步不斷加快,環境品質遭到破壞,各界開始倡導綠色經濟,包括歐盟自2000年開始陸續發布的環保指令,表示企業生產的產品必須考量綠色-對環境友善是一個必要趨勢。而在今日的知識經濟時代,智慧資本的重要性漸漸取代原料、廠房等有形資產,成為企業創造的來源。 本研究採個案研究法,以國內某資訊電子企業為對象,探討綠色新產品開發之重要智慧資本及其管理、報導機制。研究結論如下: 一、個案公司綠色新產品開發之重要智慧資本包含九大因素構面。 二、個案公司研發部門與永續發展辦公室對於綠色新產品開發之重要智慧資本的看法一致。 三、個案公司對於綠色新產品開發之重要智慧資本均設有具體的管理制度以助蓄積。 四、個案公司目前尚未將重要智慧資本資訊彙總為一份完整的內部報導表,故本研究衡酌各報導形式之優缺點,設計了一份內部報導表,透過量化與非量化項目的揭露,供其更了解綠色新產品開發之重要智慧資本的發展情形。 / Innovation is the source of corporate competitiveness, equipping with excellent new product developing ability is the key to success. With the accelerated development of the world economy, the environment quality continues to decrease. More and more people began to pay attention to environmental issues, advocating green economy. With the rise of international environmental regulations such as the three environmental directives issued by the EU, enterprises face more pressure to take green issues into the consideration of the products. And in the information age, the importance of intellectual capital exceeds the tangible assets to be the value driver of enterprises. This study adopts case study method and is assisted with questionnaire survey analysis. This study takes one enterprise in the information and electronic industry as the object company to discuss what is the important intellectual capital of the green new product development and their management and internal reporting system. According to the result of case analysis, the research claims four conclusions in response to the research questions. 1. The case company considers 9 factors as important intellectual capital of the green new product development. 2. The R&D department and the Corporate Sustainability Office of the case company have consistent view of the important intellectual capital of the green new product development. 3. The case company has specific management system to help the important intellectual capital of the green new product development accumulate. 4. This study designs an internal intellectual capital reporting form to help the case company learn the development of the important intellectual capital of the green new product development.

近年來不論在學術界或實務界,都開始研究新產品開發階段的相關議題以及企業組織如何在市場與他們的顧客進行互動,然而卻很少將焦點放在新產品開發績效與市場知識導向能力對新產品研發成功的影響,因此企業應該要開始將新產品開發績效與市場知識導向能力納入整個新產品開發的控制過程中,以便降低開發的風險,同時產品也更能貼切地符合顧客需要。 為了在新產品開發階段可以將產品以更快速、低成本與高品質的方式,滿足消費者的需求,企業應該及早在新產品研發過程中兼顧新產品開發績效與市場知識導向能力,透過與客戶的互動、瞭解競爭者資訊,同時在企業內與各部門分享協調,把新產品開發的失敗率降到最低。 因此,本研究的研究焦點放在(1)新產品開發績效對新產品研發成功的影響 ; (2)市場知識導向能力對新產品研發成功的影響。本研究的研究對象為台灣數位內容產業的廠商,共寄出問卷 600份,回收 141份,經由結構方程模式來分析本研究所提出的假設支持程度,所使用的統計分析方法為 SAS應用軟體。 本研究的主要發現有: 1. 新產品開發績效對新產品研發成功是具有正向的影響。因此,企業在產品開發過程中,應該要重視開發速度、開發成本及產品品質,以提高新產品研發的成功率。 2. 市場知識導向能力對新產品研發成功是具有正向的影響。企業一旦懂得應用市場所收集到的資訊,包括顧客的資訊、競爭者的資訊,將整合的資訊傳達到企業各個部門,新產品研發的成功率則會提高。 / In recent years, many organizations in academic or practical fields start to research the related topics in development stage of new products and how the enterprises interact with their customers in the market. However, there are few focuses on the development performances of new products and the guided competences of market knowledge for successful research and development of new products. Thus, it should be necessary for enterprises to reduce the development risks of new products and simultaneously fulfill the customer requirements by involving the development performances of new products and guided competences of market knowledge into the controlled process of research and development of new products. In order to fulfill the customer requirements by faster speed, lower cost and higher quality in development stage of new products, the enterprises should pay earlier attentions on the development performances of new products and the guided competences of market knowledge in the research and development process of new products to decline the failure rate by interacting with the customer, understanding the competitor information, and simultaneously sharing the information to related departments in the enterprises. Therefore, the study will focus on (1) the effect of the development performances of new products for successful research and development of new products; (2) the effect of guided competences of market knowledge for successful research and development of new products. The research objects of the dissertation are the venders of digital content industry in Taiwan. There are 600 questionnaires mailed out and 141 questionnaires replied, and through SEM to analyze the paper hypotheses by using SAS-the statistical analysis method. The main research findings include: 1. The effect of the development performances of new products for successful research and development of new products is positive. Thus, the enterprises in the process of research and development of new products should pay more attention to the development speed, the development cost and the product quality in order to enhance the successful ratio of research and development of the new products. 2. The effect of guided competences of market knowledge for successful research and development of new products is positive. Once the enterprises understand to utilize collecting information which contains the customer information, competitor information and to transmit the integrated information to related departments, the successful ratio of research and development of the new products will be improved.

The outstanding and surpassing performance was an unusual case that induced Dell and HP to conduct Acer analysis projects how to react to the Acer’s threatens. Each company would have its core competence or competitive capability to make it a winning formula to attain breakthroughs in the PC industry. The motivation of this study is to figure out what real winning formula inside to keep Acer obtaining the highest market share and growth in laptop sales for the continuous five years till 2010 Q3. Three objectives will be studied in this thesis: (1) what are the global strategies that lead to new product development capability and technology innovation? (2) What are the key process and systems of new product development (NPD) that result in the lowest development cost and fastest development lead time? (3) How do customers’ comments and feedbacks impact product planning and management? In summary, this study is to explore Acer’s core competence that results in business rampaging growth during the years 2005 to 2010. Research framework of this study consists of three constructs: (1) Global strategies: global, business and product level, (2) NPD organizations, processes and systems, (3) Technology innovation and management capabilities. As an exploratory study, qualitative research is adopted to conduct case study on the firm – Acer, which has attained 16% global PC market share in 2010. For data collection and digestion, primary data were obtained through multiple sources of evidence and findings in order to increase its validity. Some data came from internal business and product development documents especially on sales, marketing, product management, R&D and quality service. There are other data sources such as articles’ tabular content, case study database, and senior colleagues’ notes and opinions to the above-mentioned questions. Why do top-management strategies of a corporate deeply influence allocation and integration of global resources? What does internal NPD organizational adaption should be engaged with continuous improving design process? Which projects could attain optimization of the NPD systems will be analyzed as well. Findings of this study are as below: 1. Acer business goal develops varies of global strategies that clearly define task ownerships between business teams and NPD teams. 2. Acer’s global outsourcing strategy may assist with company’s operational efficiency and enhance product design quality by leveraging talented resources with their capable management skill. 3. Acer cost leadership strategy driven by top management stays the sustainability of global competitiveness. 4. The four times M&A events increased market share significantly but took heavy resources to the companies being acquired during the years of 2006-2009. 5. Project matrix organization is most common one that allows top management to allocate capable development resources to control projects in schedule, cost, and specification. 6. Simplification with modularity of system design during NPD is to save development cost and create flexibility of product SKU to the market. 7. A learning company like Acer may improve internal NPD design defects by continuously taking process refinement and project management to achieve the best NPD practice. 8. A fast adaptability of new technology design in platform during NPD for different managerial and function teams to perform technology innovation. 9. To leverage global legal experienced resource and system to enhance legal management capability to closely engaged with R&D during NPD design works. 10. Listen to the value voices of customers for product planning and quality improvement may play a key refinement process to sustain product in competitiveness. At the end, practical suggestions will be given for companies in PC industry on business and product strategies management plan and how to optimize internal NPD system to refine process, project and organization by different level of management capabilities and technology innovation. That could render a company highly competitive in a global PC market place.
